Shared activation and upload helpers crates/minimal/src/loadouts.rs, crates/minimal/src/cmd/project.rs, crates/minimal/src/tests.rs |
Activation preparation gathers loadout, policy, hook, and contribution data. Shared helpers decide, execute, and report workspace uploads. Tests cover upload decisions, hook handling, and resolved-root notices. |
Session, task, and box-create integration crates/minimal/src/cmd/boxes/create.rs, crates/minimal/src/cmd/boxes/vm_host.rs, crates/minimal/src/cmd/session.rs, crates/minimal/src/task.rs |
Task and box creation use shared activation preparation and upload handling. Box creation plans uploads before session creation and withdraws the registered row if upload fails. Session name-hold checks use the shared predicate. |
Dashboard creation and confirmation crates/minimal/src/cli.rs, crates/minimal/src/cmd/list.rs, crates/minimal/src/dash/app.rs, crates/minimal/src/dash/render.rs, docs/specs/07-spec-min-dash-tui/07-spec-min-dash-tui.md |
Dashboard creation prepares activation inputs and upload decisions. The UI queues confirmation prompts, accepts upload, decline, or cancel answers, and reports upload outcomes. The specification describes the updated create flow. |
Dashboard activation and name handling crates/minimal/src/cmd/boxes/vm_host.rs, crates/minimal/src/dash/rpc.rs, crates/minimal/tests/cli.rs |
Activation receives the upload root, decision, and prepared inputs. It uses shared upload handling, uploads staged hook scripts, configures the contribution, and finalizes with the hook budget. Shared VM-host helpers handle held names and row withdrawal. |

prepare_activation_inputsoff the async worker.
prepare_activation_inputsreads config files, reads policy files, resolves loadouts, and stages hook scripts with blocking filesystem I/O. The create task calls it directly on a Tokio worker. Run this call inside the samespawn_blockingblock asresolve_upload_root, or in its ownspawn_blockingblock. Two behaviour changes in the dashboard's new create path, inline below. The CLI side (session activate, task run) reads as a faithful extraction to me, and the confirm prompt and abort paths now go through withdraw_box_row, which is an improvement.

The dashboard carried a private copy of resolve_upload_root and four duplicate tests. The fold put the dashboard in the same crate as the CLI, so point dash/rpc.rs at crate::resolve_upload_root and keep the canonical tests in tests.rs.
The resolve-root -> empty/$HOME -> upload_gate -> prompt -> upload sequence was written out in `session activate` and `task run`. Add `UploadDecision`/`decide_workspace_upload` and `run_workspace_upload` to cmd/project.rs and port both callers onto them, with no behavior change. The notices, the dropped-hooks refusal, and the failure context now have one home.
The dashboard refused a non-VCS upload root outright, so a blueprint root or a declared project could not be created from the TUI. Point dash::activate at the shared run_workspace_upload: the create task now resolves the root and decision, and on the undeclared non-VCS Confirm case it pauses for a footer confirm, answered through a token-keyed oneshot. rpc::activate stops resolving/gating and takes the resolved root and decision. Update spec R6.3.
dash/rpc.rs carried its own holds_name, a blocking hold_box_name_beside call, and a release_held_name_after_attach that skipped the connect and BOX_CONTROL_TIMEOUT handling min session destroy has. Since the fold put the dashboard in the CLI crate, promote the CLI helpers (holds_name, hold_box_name_with_vm_host) and point dash's thin wrappers at them; dash's release-after-attach is deleted in favour of the CLI's.
read_client_config -> resolve_active_loadouts -> stage hook scripts -> hook budget -> compose ran in session activate, task run, and min dash's startup. Add prepare_activation_inputs to loadouts.rs and point the CLI flows and the dashboard at it. DashOptions now carries the loadout selection and each create composes against its own project path, so the dashboard uploads hook scripts and without_external_hook_scripts is deleted: an external loadout hook works from the dashboard. Update spec R6.3.
Carry the task-env-amended user policy into `prepare_activation_inputs` as an override, so composition and the pending gate use the approved rules even when persisting them failed. Drop the re-read that lost the in-memory policy. Run the activation-inputs prep off the async worker in the dashboard create, alongside the upload gate: it does more blocking filesystem work than the pair already offloaded. Record the composition's patches in spec R6.3.
run_workspace_upload no longer prints notices or owns the dropped-hooks
refusal: it returns a WorkspaceUpload outcome (Uploaded /
SkippedEmptyOrHome / SkippedUndeclared { dropped_hooks } / Declined) and
the callers render it. UploadProgress is now transport-only.
The CLI shares report_upload_outcome for the notice wording; the
dashboard ignores the outcome, as before. Also rewords the dash create
comment and the holds_name doc, and adds tests for the refusal and the
resolved-root notice.
The dash mapped the create form's "no" to `UploadDecision::SkipUndeclared` and then discarded the upload outcome. `SkipUndeclared` is the *headless* skip — the one `min session activate` refuses when the project's lifecycle hooks would go with the skipped tree — so the user's deliberate answer and that skip were the same value, and nothing downstream could tell them apart. Give the decline its own decision (`UploadDecision::Declined`, mapped to the `WorkspaceUpload::Declined` the CLI's own confirm already produces), and gate the dashboard's activate on the outcome through the refusal the CLI applies, shared as `refuse_dropped_hooks`, so a hook-dropping skip fails the create there too. Record both in spec R6.3. A skip already implies no `minimal.toml` at the upload root, hence no hooks to drop (`has_blueprint` uploads any declared root), so the gate is a guard on the boundary rather than a path the dashboard can reach today.
The refusal over a skipped upload that would drop the project's lifecycle hooks could never fire. `SkippedUndeclared` comes from `SkipHeadless`, which `upload_gate` returns only for a root with no `minimal.toml`, and such a root declares no hooks — so `dropped_hooks` was always zero and the guard was dead code claiming a guarantee it could not give. The skip that does cost hooks is `$HOME`: the empty/`$HOME` carve-out runs before the gate, so a home directory that is itself a declared project has its `minimal.toml`, hooks and all, skipped with the tree. Both the CLI and the dashboard reported that as a plain skip. Carry the count on the skip that can cost hooks (`SkippedEmptyOrHome`) and refuse on it, leaving `SkippedUndeclared` a unit variant: a root with no config has no hooks to lose, so that skip warns and never refuses. `min session activate` in such a `$HOME` now refuses, naming `--sync tarball` and `--sync none`, instead of starting an empty box without the hooks; `min task run` keeps warning, and the dashboard fails its create. Spec R6.3 says which skip refuses. `decide_workspace_upload` takes `$HOME` as a parameter rather than reading it inside, so a test can reach the guarded state off this machine's own home directory.
The create's upload confirm answered "n" and Esc the same way, so Esc created an empty box where every other dashboard prompt backs out. The oneshot now carries `UploadAnswer` (Upload / Decline / Cancel), and Cancel ends the create task before `activate` runs: no record, no box, and "create cancelled" on the status line. The upload's outcome was invisible from the dashboard: `Activated` and `Msg::Created` carry it now and `created_status` says what a skip cost, as the CLI's own lines do. "session created" alone made a skipped tree look like a full one. A refusal over a `$HOME` that declares lifecycle hooks words its remedy per caller: the CLI names its `--sync` flags, and the dashboard, which owns neither, names the command that does instead. The spec records the Esc answer, and the loadout inputs finish the sessions-to-boxes rename the rebase left behind.
The dashboard's create task always passes `headless: false` and resolves its own confirm, so it can only produce `Uploaded`, `SkippedEmptyOrHome` or `Declined`; `SkippedUndeclared` is unreachable there. Keep the arm so the match stays exhaustive over the shared `WorkspaceUpload`.
- Name the lifecycle hooks a non-refusing task-run upload drops, so the empty-box warning is not mistaken for a healthy start. - Shorten the dashboard upload root so the question and key hints stay in the footer. - Reword the holds_name doc in plain English.
- Select the dropped-hooks policy at the activate call site, so --no-hooks proceeds instead of refusing an activation that already disabled the project's hooks. - Keep the hook warning for task run and say nothing about hooks when the caller disabled them.
- Plan the upload before the create. `PlanUpload` resolves the decision and refuses a `$HOME` skip that would drop the project's hooks, so neither the CLI nor the dashboard creates a session and a row only to tear them down, and the decision no longer runs with a live draft session. - Hand `prepare_activation_inputs` the resolved project root, not the invocation directory, so a create from a subdirectory checks the project's own hooks and sizes the finalize budget against its `minimal.toml`. - `min task run` passes `ProjectHookCheck::Skip`: sharing the helper had added a client-side project-hook refusal that path never had, with no `--no-hooks` to get past it. - Read the dashboard's client config and user policy before the TUI takes the screen, and resolve the default loadouts there, so their notices land on the terminal and a broken config fails at startup, not per create. - Make the upload confirm answer deliberately: discard keys already in flight when it opens, let `q`/Ctrl-C still quit, and show `esc` in the footer. - Share one CLI upload sequence (resolved-root notice, confirm prompt, transport, outcome) and one row withdrawal, so the dashboard and the CLI cannot drift, and derive the confirm's width budget from the spans it renders.
`UploadPlan` carries the upload root and its decision together, so `UploadFiles` no longer re-checks `--sync` or expects two parallel options to agree. `HookPrep` folds `hooks_enabled` and the project-check flag into one tri-state, so the shared prep reads as one hook choice rather than two booleans in a row. The confirm prompt lives in its one caller, the in-flight input drain is a named helper, and the pre-create refusal builds its error directly instead of fabricating an outcome to refuse.
A confirm queued behind an open modal used to drain keystrokes meant for that modal. `show_pending_confirm` now reports whether it opened the confirm, and only then is the in-flight input discarded.
The drain treated `Ok(None)` and `Ok(Some(Err(_)))` as buffered input, so a closed or failing terminal stream would spin forever. Only a real event is discarded now; an ended stream stops the drain and the main loop sees the end on its next read.
`report_upload_outcome` wrote with `eprintln!`, which libtest captures at the std layer, so the tests that observed it through an fd-level capture passed under nextest and failed under plain `cargo test`. It now takes the sink (`std::io::stderr()` in the CLI, a buffer in the tests), and the tests assert on that buffer with no fd games.

min task run now records the resolved upload root as the box project root. It used the invoked directory before. A task started from a subdirectory gets a different project root. activate_box already does this, so it may be intended. The PR body does not mention it and no test pins it.
