We won't be able to publish packages on stable until we can test them on nightly/unstable. Our priority is to maintain our ability to deliver. Please disable (or put behind an option) package publishing on stable builds, so that we can promote a stable release to our users.
The goal is to ship a stable release tomorrow.

Packaging only ran at a stable cut and only shallowly: nfpm ran for versioned builds alone, the AUR and Homebrew publishers ran on a stable promotion only, and the container install smoke had no CI lane. A packaging regression therefore surfaced at the rarest and most expensive moment. Build installable packages for unstable and nightly as well as stable, and exercise the paths continuously. - Add scripts/package-version.sh, which normalizes a canonical version per package manager. A released semver normalizes to itself, so the stable nfpm packages stay byte-identical. - Stage the built version into each row as versions/<row>/version, so a packager never re-derives it from a row name (a nightly row is a sha). - package-nfpm.sh --channel: the package name stays minimal, and the channel is a repository or suite on the consuming side. - AUR and Homebrew channel packages behind --channel, with a real makepkg build check on the AUR side. - Publish after the smoke: release.yml advances unstable and then publishes; nightly.yml does the same after promote-nightly. - Add a distrobox install smoke for the packages and a brew install smoke on the macOS runner.
The added step body was a truncated paste of the existing one: it lost --bucket and ended on a dangling line continuation, leaving two `run` keys in the same mapping. That is invalid YAML, and nightly.yml only runs on schedule/workflow_dispatch, so no PR lane parses it — the nightly cut would have failed at the channel pointer flip.
- Homebrew: every channel formula now declares the other two in conflicts_with (one tap, and all three install bin/min), with the quoted sibling list built the same way publish-aur.sh builds its conflicts=(...). The false "Homebrew has no formula-conflict mechanism" claim is corrected in the formula template and in docs/internal/release-pipeline.md. - publish-aur.sh: lift the portable sha256_file helper (sha256sum, shasum, else openssl) in from publish-brew.sh, and assign through a variable so a missing tool fails at the call site rather than stamping an empty SHA_* and dying later in the renderer with a message that names the wrong thing. - Stable now reads versions/<row>/version like every other channel, in both publishers, and asserts it equals the promoted semver — the row-version rule no longer has a stable-shaped hole. - PKGBUILD: provides=(minimal) alongside the existing conflicts. - package-nfpm.sh: rewrite the sha-length guard as an if, clearing the SC2015 that failed common::shell_lint::all_scripts_pass_shellcheck.
All three channel formulae render from this template, so all three inherited `depends_on "slp/krun/libkrun"` — and it is not used at run time. The formula installs the release's own dylib as lib/libkrun.1.dylib, and minvmd resolves @rpath/libkrun.1.dylib through @loader_path/../lib, so only that copy is ever loaded. The shipped dylib links only system libraries, so the claim that the dependency supplies its runtime deps was wrong. Keeping it pulled upstream unpatched libkrun and libkrunfw onto every install (unused, and confusing next to our own build), could conflict with a libkrun formula from another tap, and put a third-party tap on the install path that build-libkrun-macos.sh exists to keep out of the supply chain. Rewrite the comment to say the resource is the only libkrun minvmd looks at, and guard the removal with a negative assertion in publish-brew_test.sh.
publish-{aur,brew}-unstable run after record-smoked advanced the
`unstable` pointer, so a failed push is a stale mirror, not a failed
release. Because they are terminal jobs inside the release.yml call,
their failure made the called workflow's conclusion `failure`, and
nightly.yml's promote-nightly (which skips on
needs.release.result == 'failure') then froze the nightly channel over
a transient push error, long after staging, smoke, provenance and the
pointer had all succeeded.
Mark both jobs continue-on-error: needs.<job>.result stays 'success'
and the run stays green while the failing step is annotated. The
residual trade is that a --verify-build failure is tolerated too;
re-run failed jobs, or `just publish-aur unstable <row>
--verify-build`, is the fix path.
The stable path had no clean retry either: a failed-jobs re-run does
not reliably retain the earlier job's outputs, and a full re-run
re-opens the promotion approval gate and then fails at publish-release,
which refuses an already-published release. Add a workflow_dispatch
with release_already_published=true that verifies the tag resolves and
hands the version to the idempotent publishers; the workflow_call path
is unchanged.
Document the non-gating rule and the per-channel retry in
release-pipeline.md.
scripts/package-nfpm.sh has two artifact sources — a local release build's ARTIFACTS_DIR and the staged bucket row — dispatched to by release.yml and `just pkg-nfpm` separately, and nothing compared them. It also had no *_test.sh harness, so it sat outside the convention-discovered shell gate. Add an NFPM_BIN seam (a prebuilt binary; the NFPM_VERSION pin check stays in force, so it cannot smuggle an unpinned nfpm past the pin) and a harness that drives both branches with a stub nfpm and a stub `min`, asserting they resolve the same canonical version and produce identical nfpm argv for a released semver — the anti-drift assertion that makes the two branches one contract — plus the per-format channel normalization and the refusals.
pkg-nfpm gains an artifacts_dir argument so the local ritual can exercise the exact branch release.yml uses; without it, only the bucket branch was reachable. Add publish-aur and publish-brew, thin wrappers over the scripts the publish jobs run, so a tolerated or failed channel push has a local one-liner. Args are forwarded verbatim, so `--dry-run` is the credential-free rehearsal.

Ten scripts/*_test.sh harnesses each redefined the same scaffolding: pass/fail counters, ok/bad, the expect refusal helper, a tool-skip guard, a digest-function extractor, and the summary line. Move it into scripts/testlib.sh and source it. require_tools replaces the hand-rolled `missing` guard (its skip note keeps the same shape); source_function replaces the per-harness `eval "$(sed -n ...)"` extraction, so a harness still reuses the production helper rather than copying it. Net -136 lines, and a harness now starts at its own fixtures. pkg-smoke and install harnesses keep their own scaffolding: the first has a different assertion style, the second is POSIX sh (installed under dash by the shell-installer lane).
The AUR/brew publisher block was copied into release.yml, nightly.yml, and publish-packages.yml — three places where a channel's package name or --verify-build could drift. Move it to publish-channel.yml. Tolerance moves from the job (continue-on-error on the calling job, which tolerates every step) to the publish step inside the called workflow, and becomes an explicit per-channel `tolerate` input: unstable and nightly pass true, stable does not. So a failed channel push still leaves the called workflow concluding success — which is what keeps a transient push error from skipping nightly.yml's promote-nightly through release.yml — while a failed stable publish still fails loudly. Because a tolerated step no longer fails its job, the workflow exports each publisher's real outcome (steps.<id>.outcome) as aur_published / brew_published; brew-install-nightly now gates on brew_published so it skips when the push failed instead of installing a stale formula. Also pass the publisher secrets explicitly rather than relying on secrets: inherit through a nested call, and thread channel/row through env rather than splicing caller-controlled inputs into the run block.

publish-packages.yml's new workflow_dispatch let anyone with write access publish the parked draft GitHub Release — creating the v<semver> tag and starting the package publishers — without going through promote.yml's promotion-approval issue. That is the gate the workflow_call path deliberately sits behind. The first attempt guarded on github.event_name, which does not work: in a called reusable workflow that is the CALLER's event, and promote.yml is itself workflow_dispatch-triggered, so the guard would have fired on the normal promote path and broken stable promotion (actions/runner #3146). Replace the release_already_published flag with an explicit publish_draft input that only promote.yml sets. A manual dispatch has no such input, so it always lands on the retry path, which verifies the GitHub RELEASE (not merely the tag) is already published — a tag can exist on its own, and a still-draft Release would have the publishers ship something users cannot download.
- nightly.yml: refresh the tap checkout before the Homebrew install proof. The runner is persistent and the tap is never removed, so after the first run `brew tap` is a no-op and HOMEBREW_NO_AUTO_UPDATE=1 stops `brew install` from fetching — the job could install an earlier night's formula and pass without testing what was pushed. - package-nfpm_test.sh: capture the exit status with `|| rc=$?`. Under `set -e` the plain `out="$(cmd)"; rc=$?` shape aborts at the assignment, so the two "mode succeeds" checks could never report a failure. - pkg-smoke.sh: refuse a channel package's filename-derived fallback. The filename carries the manager-NORMALIZED version and the binary reports the canonical one, so without --built-version the binary check can never pass; fail with the cause named instead. - package-nfpm.sh: the missing-version-file message pointed at `--extra` via backfill-version-row.sh, which cannot restore a version file; point at the script itself.
A dev build normalized to `0.6.0_dev.10.g8e7e72c2`, which apk rejects:
its grammar is number{.number}...{letter}{_suffix{number}}...{<hash>}{-r#}
over a fixed suffix vocabulary (alpha, beta, pre, rc, cvs, svn, git, hg,
p) — `dev` is not one of them. Every channel .apk we built was
malformed, and nothing caught it: the harness check used `apk version
-t`, which compares TWO versions and so always failed, i.e. always
reported a rejection — invisible because apk is not in CI.
Map a dev tail `-dev.<N>.g<hash>` to `_pre<N>`: `pre` sorts below the
release (a channel suite must never outrank stable) and <N> keeps the
series ordered. The hash cannot ride along — a trailing {<hash>} must be
lowercase hex and would concatenate onto <N> (`_pre10` + `8e7e72c2`
reads as the number 108). A plain prerelease keeps its word
(`0.6.0-rc1` -> `0.6.0_rc1`).
Give apk the real grammar as its closing veto rather than the
cross-format union, so an unrepresentable input fails here instead of
becoming a package apk will not install. apk is also the only charset
with no `+build` separator, so build metadata is refused.
Fix the harness check to `apk version -c` (one version) and add the
ordering proof plus string-level cases for the rc shapes.
KNOWN EDGE, documented in the script header: a dev series past a
prerelease tag (`0.6.0-rc1.dev.<N>`) also collapses to `_pre<N>` and
restarts its count. apk has no way to say "rc1 plus N commits" without
relying on suffix-array comparison this repo cannot exercise without an
apk host.

The workflow freeze applies to normal contributors. The documented exception is a human workflow edit with review by @gominimal/minimalists. CODEOWNER approval is the required gate; it does not authorize unreviewed edits.
These changes add release and publishing behavior. Moving the Homebrew commands into scripts/ alone would not schedule the new install-proof job. If the workflow owners do not approve the changes, remove the cited edits from promote.yml and nightly.yml.

Both publishers reported success from git's exit status alone. That is how the Homebrew tap sat with no formula in it, and the AUR package went un-updated since July, while every run said "pushed": nothing checked that the remote actually received anything. After the push, each publisher now asserts the remote branch carries exactly the commit it rendered — not merely that git exited 0 — and that the file in it declares the version being published (Formula/<name>.rb's `version`, PKGBUILD's `pkgver`). A push that never lands, a rejected push, or a renderer regression now fails where it happened. publish-brew_test.sh gains the first case that actually pushes (a file:// tap fixture), which is what exercises the new check end to end. publish-aur.sh's push path stays uncovered on purpose and the harness says why: the script refuses any remote that is not aur.archlinux.org, so no fixture can reach `git push`. The equivalent check is proven through the tap.
The "Minimal also ships native packages" paragraph asserted `.deb`, `.rpm`, and `.apk` packages, three AUR names, and three tap formulae. None of it is true today: no release carries a distro package, no staged row has a pkg/, the Homebrew tap holds only a README, and `minimal-bin` is the single AUR package that exists (and it predates the CI-owned flow). The CI-owned packaging pipeline landed 2026-09-18 and has not run since (the last promote predates it), so the paragraph describes intent rather than fact. Take it out until the capability lands; release-pipeline.md carries the design. (The AUR package that does exist can be mentioned in one line when that is wanted.)
Review ask (norrietaylor): "disable (or put behind an option) package publishing on stable builds, so that we can promote a stable release to our users" — stable publishing must not start until the channel packages have been proven on unstable/nightly. vars.PUBLISH_STABLE_PACKAGES, a repository variable, absent by default, so OFF, gates every path by which a stable release hands packages to users: - publish-packages.yml's publish-channel-stable (AUR minimal-bin, the tap's minimal formula); - release.yml's attachment of .deb/.rpm/.apk to the published Release; - release.yml's staging of versions/<semver>/pkg/, which the infra repo turns into the apt/dnf/apk trees. The packages are still built and smoked on every release (smoke-packages); they are just not shipped. The row's components manifest is unaffected — --pkg-dir writes separate objects under versions/<V>/pkg/, so omitting it changes nothing downstream. A stable promote is otherwise untouched: it still publishes the draft Release (creating the tag) and still moves the stable pointer, so the release reaches `curl | sh` users immediately. Only the packages wait. Channel publishing stays ungated: that is where the packages get proven. Flip it by setting the repository variable to true; no code change.
`needs.assert-version.outputs.release_version` was interpolated straight into the `run:` block, which zizmor's template-injection audit flags (info, low confidence): the expression expands inside the shell. The value is a release version, not attacker input, but the finding is new on this branch and main is clean. Pass it through `env:` and read `$RELEASE_VERSION`, matching the step's other values. `actionlint` and `zizmor` are now both clean on `.github/workflows/`.
brew-install-nightly refreshed the tap to origin/HEAD and ran `min --version` without comparing the output to anything, so a later nightly re-pushing the tap between our publish and the install could make the job "prove" a formula this run never published. Fetch versions/<sha>/version for this run's row and fail unless the installed binary reports it: the built version carries the commit count and sha, so only this run's row can match.
Publish the unstable channel's AUR and Homebrew packages for a versioned (stable-cut) row too. record-smoked advances `unstable` to that row, so the old `release_version == ''` gate left the channel pointer and the channel packages describing different bytes. release.yml drops the condition, and both publishers now accept a released semver row on a channel and assert it equals the row's own version file (a sha row's name is not a version, so it skips that check). Also: - publish-brew.sh: assign the asset sha256 through a variable and die on empty, the guard publish-aur.sh already carries, so a missing digest tool fails at the call site rather than stamping an empty SHA_* and dying later in the renderer. - package-version.sh: restrict the apk veto to the fixed suffix vocabulary its message names (alpha/beta/pre/rc/cvs/svn/git/hg/p). - package-nfpm.sh: reword the channel-row rationale; its caller still passes --channel stable for a versioned row. - docs/internal/release-pipeline.md: the channel packages publish from the row the pointer names, and a tolerated publisher cannot be retried with "Re-run failed jobs" (the job concludes success) — point at the `just` recipes and a workflow re-run instead.
The documented stable retry (`gh workflow run publish-packages.yml -f version=X.Y.Z`) re-runs publish-release, but publish-channel-stable is gated on `vars.PUBLISH_STABLE_PACKAGES == 'true'`. With the switch off — the default — the publishers are skipped and the run ships nothing, with no error to say so.

A prerelease versioned cut leaves the unstable channel's packages stale while the pointer names the prerelease row — exactly the 'pointer and packages describe different bytes' state the PR is designed to prevent. record-smoked advances unstable to $VERSION for every smoked release, and assert-version.outputs.version is the semver even for a prerelease tag (e.g. 0.6.0-rc1; set-channel.sh accepts it). publish-channel-unstable then runs the AUR/brew publishers from that row, but both publishers' channel path require a released semver (^[0-9]+\.[0-9]+\.[0-9]+(\+[0-9A-Za-z.-]+)?$ — +build only, no -tail) and die on 0.6.0-rc1. Because tolerate: true swallows that failure (the pointer must not be gated), the unstable curl|sh users get the rc1 bytes while the unstable AUR/brew packages keep the previous row's version, silently. The stable path handles this correctly (publish-packages.yml sets publish_semver='' for a - tail, so publish-channel-stable is skipped); the unstable auto-advance has no such guard. Consider also gating publish-channel-unstable on the row not being a prerelease, or having record-smoked not advance unstable to a prerelease row.

The pushed minimal-bin repo will not contain the install hook, and --verify-build cannot see it.
The live aur.archlinux.org/minimal-bin.git has an allowlist .gitignore:
/*
!.gitignore
!PKGBUILD
!.SRCINFO
!LICENSE
!REUSE.toml
git add -A at :414 therefore skips minimal-bin.install, while the rendered PKGBUILD says install=minimal-bin.install. A user's makepkg fails with install file (minimal-bin.install) does not exist. This block does not catch it because run_makepkg copies the hook into the throwaway build dir (:328) before building, so the verify passes against a tree the AUR never receives.
Fix is one line after git add -A: git add -f "$PKGNAME.install". The harness should seed that .gitignore into its fake remote and assert the dry-run diff carries +++ b/minimal-bin.install. I have both in feat/publish-smoke (b5e91b2) and will rebase them onto this once it is on main-current; take them earlier if you prefer.
The new minimal-unstable-bin / minimal-nightly-bin repos start empty, so they are only affected once someone copies the same .gitignore in.

Rebase hazard: main no longer advances unstable on versioned builds.
#1712 (87c7362) changed record-smoked so only sha-keyed builds move unstable; a staged semver reaches a channel only through promotion. This job publishes the unstable AUR/brew packages from assert-version.outputs.version for every smoked run, so on a versioned cut it would publish channel packages for a row the pointer no longer names.
After the rebase this job should run only for sha rows, and the "unstable also advances to a versioned (released-semver) row" paragraphs in publish-aur.sh and publish-brew.sh headers, plus the versioned-row assertion path in channel mode, describe behaviour main removed. This also closes minimal-review's open finding on this job (prerelease row leaving unstable packages stale): with #1712 the row here is always a sha.

I added a boolean field to disable package publishing on promotion as our first test of this addition. Once we test this on unstable feel free to remove it

I'm pretty unhappy with how this is structured on closer examination and I think I have a better way to do this that will hopefully decentralize some of the complexity this PR introduces |
Summary
Channel packages ship for
unstableandnightly. Stable package publishingstays off until they are proven, which answers the review ask on this PR that
stable publishing wait until the channel packages can be tested.
A repository variable,
vars.PUBLISH_STABLE_PACKAGES, holds that switch. It isabsent by default, so stable package publishing is off. It gates the AUR
minimal-bin, the Homebrewminimalformula, and the.deb,.rpmand.apkfiles attached to a release. A stable promote still publishes theRelease and moves the
stablepointer, socurl | shusers get the release atonce. Packages are still built and smoked on every release.
Before this change, packaging ran only at a stable cut. nfpm ran for versioned
builds alone, the AUR and Homebrew publishers only on a stable promotion, and
the container install smoke had no CI lane. A regression appeared at the rarest
and most expensive moment, by hand and after promotion. This branch builds and
exercises the packaging on
unstableandnightlytoo, where nobody isinstalling from.
Version strings
The built version is staged into each row as
versions/<row>/version. Everypackager reads that file instead of deriving a version from the row name, which
for a nightly is a bare sha.
scripts/package-version.shnormalizes the version for each package manager:~dev.10.g<sha>. The~sorts below the release, so a userwho enables a channel suite does not get a silent upgrade.
_pre<N>. apk accepts only the suffix words alpha, beta, pre, rc,cvs, svn, git, hg and p. The
devword and the git hash do not fit.0.6.0.dev.10.g<sha>, because pacman'spkgverforbids a hyphen.hyphen.
Publishing
publish-channel.ymlholds the AUR and Homebrew publishers, and takes atolerateinput.A failed channel push leaves the mirror out of date, and d 8000 oes not fail the
release. It must not stop the channel pointer from moving. The unstable
publisher runs inside
release.yml, whichnightly.ymlcalls. Withouttolerate, its failure would make the called workflow concludefailure, skippromote-nightly, and freezethe nightly channel.
tolerateleaves the run green and annotates the failedstep. The workflow also exports each publisher's real outcome, so
brew-install-nightlyskips when the formula push failed instead of installingan older formula.
Both publishers assert the end state after the push. The remote branch must
carry the commit they rendered, and the file in it must declare the published
version.
Two alternatives were rejected. Publishing before the smoke would let the
pointer and the packages describe different bytes. Making the nightly gate
depend on
verify-smoked.shalone would widen what may advance the nightlychannel.
Risks
Nothing in this PR has run yet. The CI-owned packaging pipeline merged on
2026-09-18, and the last promote predates it, so
publish-packages.ymlhasnever executed. No release carries a
.deb,.rpmor.apk. No staged rowhas a
pkg/. The Homebrew tap holds only a README. The first stable promotewith the variable on will be the first execution of most of this, which is why
the variable stays off.
A manual
publish-packages.ymldispatch can only retry the publishers. Itverifies that the Release is already published, so it cannot publish a draft.
That stays the job of
promote.yml, which needs approval.Out of scope
