Executes gominimal/inbox#633: the release pipeline builds once with an explicit release version, smokes and records provenance in the same run, and creates the tag last. Closes the three views of that bind: inbox#626 (empty release notes), inbox#627 (silent re-staging), inbox#628 (a provenance gate every promotion overrode).

Follows up #1313: packaging moves from the tag lane into the release build, package-nfpm.sh gains an ARTIFACTS_DIR mode, resolve-release-version.sh is dropped, and the two inline publish jobs become the reusable publish-packages.yml.

Three commits, in the issue's landing order

1. feat(version) — versioning foundations (crates + scripts, no YAML)

  • MINIMAL_RELEASE_VERSION overrides git describe; must equal package.version or the build fails. Derivation lives in crates/version/src/scheme.rs, unit-tested.
  • package.version is the declared next release and the -dev.N.g<sha> base (no more guessed patch bump). Bumped to 0.6.0: three feat: commits since v0.5.4.
  • scripts/next-version.sh: one walk of full commit bodies → bump level (capped at minor while 0.x; NEXT_VERSION_ALLOW_MAJOR=1 is the GA switch), next version, release notes. Footer-only BREAKING CHANGE: entries are caught.
  • The lint (--check): workspace test crates/common/tests/package_version.rs + just check-version in just ci.

2. fix(release) — write-once staging

  • --if-generation-match=0 on every upload, a components probe before the first one, --restage as the logged opt-in, --extra for install.sh/notes.md.

3. ci(release) — the frozen-YAML piece

  • release.yml: versioned: true input; every build job exports MINIMAL_RELEASE_VERSION; notes on every run; versioned builds package from local artifacts, stage versions/<semver>/ (binaries, manifest, pkg/, notes.md, install.sh), and park a draft v<semver> GitHub Release. The three smokes move here from nightly.yml (the native one also installs the .deb and checks min -V), then record-smoked writes versions/<v>/smoked with the live manifest's SHA-256. The tag-push trigger is removed.
  • promote.yml: input sha → version; the gate is verify-smoked.sh (row bytes must equal smoked bytes) and runs on the default path; a stable semver promotion calls publish-packages.yml, which publishes the draft (creating the tag, last), then AUR and Homebrew.
  • ci-linux-native.yml: full-history checkout so the package_version lint runs on every PR.

Verification

  • cargo test -p version: 10 unit tests. cargo test -p common discovery tests: package_version (runs for real locally), shell_harnesses, shell_lint.
  • just test-shell: every harness green, including the new next-version_test.sh (54), stage-release_test.sh (50), smoked_test.sh (21, record→verify end to end over a stubbed gcloud).
  • just check-version, just lint-shell, just fmt-check, clippy on the touched crates, actionlint on the five workflows.
  • Against the real repo: next-version.sh --notes --rev v0.5.4^ renders the 0.5.4 range's footer-only breaking changes first.

Operational notes for the first versioned cut

  • Rehearse with Release → versioned: true, dry_run: true. The versioned path (nfpm packaging in release, the .deb install smoke, draft creation, publish-packages) has no prior run.
  • latest-staged-version.sh still defaults promote to the newest sha row; a semver is promoted by name.
  • Only the .deb is install-smoked in CI; .rpm/.apk are built and staged but not installed (pkg-smoke.sh needs distrobox).
  • Nightly keeps sha-keyed rows; versioned builds stage only the semver row (the issue's open question, resolved as "keep both").
  • A tag on an already-staged nightly sha (the 0.5.4 method) is no longer a flow: nothing builds from a tag.

…NIMAL_RELEASE_VERSION

crates/version derived every version from `git describe` and honoured no
override, so a versioned release had to be tagged before it was built —
and the tag-push rebuild overwrote the bytes the nightly had smoked.

- MINIMAL_RELEASE_VERSION, when set, wins over `git describe`: a release
build on an untagged commit reports the release version verbatim. It
must equal package.version or the build fails. The derivation moves to
src/scheme.rs, included by build.rs and unit-tested through the crate.
- package.version is the declared NEXT release and the base of every dev
build (`0.6.0-dev.N.g<sha>`), replacing the guessed patch bump. A build
past an rc tag of the declared version extends the tag so ordering
  survives the rc flow.
- scripts/next-version.sh walks the full commit bodies since the last
  released tag once and emits the bump level (feat -> minor, else patch;
breaking changes are detected and rendered first but never bump the
major while 0.x — NEXT_VERSION_ALLOW_MAJOR=1 is the GA switch), the
next version, and the release notes.
- `next-version.sh --check` is the lint: package.version strictly above
the newest v* tag and at least what the commits require. Wired as the
  workspace test crates/common/tests/package_version.rs (self-skips on a
shallow, tagless clone) and `just check-version`, part of `just ci`.
- assert-release-version.sh also asserts MINIMAL_RELEASE_VERSION when set.
- package.version bumped to 0.6.0: three feat commits since v0.5.4.

stage-release.sh uploaded into versions/<version>/ with a bare `gcloud
storage cp`, so re-staging an already-staged version silently replaced
artifacts documented as immutable and served with a one-year immutable
cache header. The 0.5.4 tag push rewrote the nightly-smoked row that way.

- Every upload carries --if-generation-match=0: an existing object fails
the copy instead of being overwritten.
- The row's `components` manifest is probed before the first upload, so
a complete row fails before any of its objects is touched.
- --restage (RESTAGE=1) is the explicit, logged opt-in for a deliberate
rewrite. --pkg-only adds packages to an existing row by design and
skips the probe; each package object is still write-once.
- --extra FILE uploads the version-pinned install.sh and the release
notes into the row under the same guard, instead of an inline gcloud
  call in the workflow.
- stage-release_test.sh covers all of it over a stubbed gcloud.

…n, tag last

The release pipeline's two requirements were mutually exclusive: build
before the tag and binaries reported a -dev version; tag before the build
and the tag-push lane rebuilt over the bytes the nightly smoked, so the
promotion gate could never pass and every promotion overrode it.

release.yml
- `versioned: true` reads package.version, refuses an already-tagged
version, runs the same lint every PR runs, and exports it to every
build job as MINIMAL_RELEASE_VERSION; compute-version-string asserts
  the built binary reports it.
- Release notes from scripts/next-version.sh --notes on every run.
- Versioned: the .deb/.rpm/.apk are built from this run's artifacts
(package-nfpm.sh ARTIFACTS_DIR mode), attached to a DRAFT GitHub
Release v<semver> targeting the commit, and staged as pkg/.
- One write-once row per run, versions/<sha>/ or versions/<semver>/,
  with install.sh and notes.md; `restage` re-runs a failed versioned
build. The tag-push trigger is gone: nothing builds from a tag.
- The three shipped-artifact smokes move here from nightly.yml (the
native one also installs the .deb and checks `min -V`), gated by
  smoke-success; record-smoked then writes versions/<v>/smoked with the
SHA-256 of the live components manifest (scripts/record-smoked.sh).

nightly.yml calls release.yml as before and flips `nightly` on success.

promote.yml
- Input `sha` is now `version` (a semver or a nightly sha).
- The gate is scripts/verify-smoked.sh: the row's bytes must be the
bytes a release run smoked. Runs on the default path, for nightly and
versioned rows alike; override_provenance is back to emergencies.
- A stable promotion of a semver calls publish-packages.yml, which
publishes the draft release — creating the v<semver> tag, last — then
runs the AUR and Homebrew publishers. resolve-release-version.sh and
verify-nightly-provenance.sh are retired with their harnesses.

ci-linux-native.yml checks out full history + tags so the workspace
package_version lint runs for real on every PR.

…ease publish, docs sha

- stage-release.sh writes the components manifest LAST, after the --extra
files, so its presence keeps meaning "complete row" (the write-once
probe and the smoke marker both depend on that).
- next-version.sh selects the range base and the newest tag only among
SemVer tags: `v[0-9]*` alone also matched a `v999-backup` or
`v999backup`, which would win the version sort.
- publish-packages.yml publishes a prerelease's GitHub Release but exports
an empty publisher version, so the AUR and Homebrew jobs (both reject a
`-` tail) are skipped instead of failing.
- record-smoked.sh records the commit sha in the marker; promote.yml
resolves the row's commit (the nightly sha itself, or the marker's sha)
and sends THAT as client_payload[sha] to the docs rebuild, whose
contract is a commit, not a version.

…n restage

- `unstable` advanced from stage-installer, before the smokes had run;
it now advances in record-smoked, after smoke-success and the marker.
- promote-nightly verifies the row's smoked marker before flipping
`nightly`: a no-op night skips `release`, and the existing row may have
been staged by a run whose smoke or recording failed.
- --restage deletes versions/<V>/smoked before its first upload. The
marker digests only the components manifest, and a restage can replace
packages, install.sh, or notes without moving it; the restage's own run
  re-records once its smoke passes.
- smoked_test.sh's gcloud stub avoids a negative array subscript (macOS
bash 3.2); the harness passes under /bin/bash 3.2.57.

invalidate_smoked swallowed every `gcloud storage rm` failure, so an
auth, permission, or transient storage error would leave the stale
marker in place under the restaged bytes. Only a confirmed not-found is
tolerated now; anything else dies before the first upload, on both the
row and the --pkg-only paths. The harness covers not-found (both gcloud
spellings), a 403, an auth refresh failure, and a 503.

minimal-review — advisory review

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope

Review of PR #1375 (gominimal/minimal), head 1bbbf741 vs base 8e7e72c: the release-pipeline rewrite — versioned builds via MINIMAL_RELEASE_VERSION, write-once staging (--if-generation-match=0 + components probe + --restage), smoke provenance in versions/<v>/smoked, the verify-smoked promotion gate, and the new reusable publish-packages.yml (tag-last). Only lines changed in .review/pr.diff were reviewed; nothing was built or run (per reviewer constraints). All nine prior review threads are resolved and were not re-raised. .review/learnings.md is empty.

Correctness notes

The version-derivation chain (crates/version/src/scheme.rs, scripts/next-version.sh, package.version = 0.6.0, the MINIMAL_RELEASE_VERSION == package.version assertion) is unit-tested and reads sound; the SemVer-only tag naming, prerelease detection via ${semver%%+*}, the tag-last ordering (draft Release → smoke → record → promote → publish creates the tag), and the write-once flags on every gcloud cp path were checked and found consistent. Not a finding: the [0-9]*.[0-9]*.[0-9]* case glob in publish-packages.yml would not match a +build suffix, but MINIMAL_RELEASE_VERSION cannot carry one (SemVer scheme in crates/version/src/scheme.rs constrains it), so it never occurs.

The review's only substantive issue is Finding 1: record-smoked is not gated on inputs.dry_run, so the documented rehearsal path ("Rehearse with versioned: true, dry_run: true", per the PR body) either ends red because nothing was staged, or — when the row already exists — writes the smoke marker and advances unstable, i.e. a dry run that publishes. Finding 2 is the weaker twin of the PR's own extras fix: the new manifest-last invariant is violated one block later by the --pkg-dir upload, exactly the crash-window shape the review moved extras for. Finding 3 (low confidence) is a hard exit 1 in publish-packages when a stable promotion re-points at an already-released version — the documented rollback case — turning a successful pointer flip into a red run.

What couldn't be checked without a build

  • The GitHub Actions skip-semantics claim behind Finding 1 (a skipped needs: dependency counts as success for the dependent) is documented behavior, but no live dry-run dispatch was executed to observe the job graph.
  • gcloud CLI behaviors (probe exit code, storage rm not-found text) were verified only against the scripts' own error handling and the GCLOUD_STUB_* harness tests (just test-shell), not against real GCS.
  • verify-smoked's live re-hash comparison on real staged bytes, and the AUR/Homebrew publishers end-to-end.
  • All clippy/fmt/unit-test greening: cargo was not invoked per the no-build rule; the touched Rust crates' behavior is reasoned from the diff and existing tests.

What ran

9 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. rg -n 'inputs.dry_run' .github/workflows/release.yml — enumerate every dry-run gate — exit 0 · self-reported

Only gates are the release job's two env-guarded steps (934/948/962) and stage-installer's job-level if: !inputs.dry_run at 1006. record-smoked has no gate.

2. sed record-smoked job block (1418-1467) in .github/workflows/release.yml — exit 0 · self-reported

needs [assert-version, stage-installer, smoke-success] with no if:; steps run record-smoked.sh then an ungated set-channel.sh --channel unstable.

3. grep -n record-smoked .review/pr.diff — confirm the job is added in this PR — exit 0 · self-reported

pr.diff line 1645 has + record-smoked:; the whole job incl. needs line 1428 is new-file-side added content.

4. sed -n 350,400p scripts/stage-release.sh — upload order, manifest-last comment, PKG_DIR block — exit 0 · self-reported

Manifest cp at 387-389 under a # LAST: ... nothing may be uploaded after it comment; if [ -n "$PKG_DIR" ]; then upload_pkg_dir; fi runs after at 391-393.

5. grep -n 'LAST: its presence\|PKG_DIR' .review/pr.diff — are the invariant lines added? — exit 0 · self-reported

pr.diff 4530-4531 are +# LAST: ... / +# may be uploaded after it.; the PKG_DIR block is pre-existing context (unchanged), so the new invariant conflicts with it.

6. grep -n 'expect_calls\|last object' scripts/stage-release_test.sh — ordering coverage — exit 0 · self-reported

Manifest-last is asserted only in the extras test ('after the extras'); the --pkg-dir test asserts count + pkg path but no ordering.

7. grep -n 'if \[ "$is_draft"' .github/workflows/publish-packages.yml + Read the publish-release step — exit 0 · self-reported

Already-published branch (isDraft != true) prints ::error:: 'refusing to re-publish' and exits 1; the whole publish job then fails.

8. grep -rn -i 'rollback\|re-promot' .github/workflows/promote.yml docs/internal/release-pipeline.md — exit 0 · self-reported

docs/internal/release-pipeline.md:277: 'Rollback is the same workflow pointed at a previously staged version.' Rollback-to-released-version is a documented operation.

9. awk/sed stage-release.sh diff hunks — confirm extras moved before manifest, pkg after — exit 0 · self-reported

PR moves the extras upload (379-383) before the manifest and adds the probe (370-372) + 'LAST' comment, but leaves the pkg-dir upload after the manifest.

Inbox issues filed for the work around this PR, tracked under inbox#674:

  • inbox#671 — nightly smoke-linux-amd64 fails deterministically on the skip-lane scaffold; the restored smoke-amd64-minimal-cache-… entry holds a worktree on main. This PR keeps the same cache key in release.yml, so the first versioned rehearsal hits it too until the cache entry is deleted and checkouts tolerates an existing worktree on the branch.
  • inbox#672 — nightly.yml advances the channel past a failed smoke on the next no-op night. Closed by this PR's verify-smoked.sh gate on promote-nightly.
  • inbox#673 — resolve-release-version.sh treats release-<sha> tags as prereleases, so no nightly sha ever publishes. Closed by this PR dropping the script.

inbox#674 lists the order: unpoison the smoke cache, land this PR, rehearse versioned: true + dry_run, provision the tap/AUR credentials from inbox#637, then the first 0.6.0 cut.

… on dry_run explicitly

- stage-release.sh wrote the components manifest before --pkg-dir's
packages, contradicting the manifest-last invariant the write-once
probe and the smoke marker rely on; the packages now precede it, and
the harness asserts the ordering with --pkg-dir too.
- record-smoked carries an explicit `if: !inputs.dry_run`. `needs` on
the dry-run-skipped stage-installer already skipped it; the gate makes
  that legible.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope

Read the full 5,241-line diff plus every touched product file at head: all five workflows (release.yml, the new publish-packages.yml, promote.yml, nightly.yml, ci-linux-native.yml), the whole scripts/ surface (new next-version.sh, record-smoked.sh, verify-smoked.sh, stage-release_test.sh, smoked_test.sh; rewritten assert-release-version.sh, package-nfpm.sh, stage-release.sh; deleted resolve-release-version.sh / verify-nightly-provenance.sh and their tests), the version crate (scheme.rs + build.rs + tests), package_version.rs, the docs, and the justfile. The diff is internally consistent with the actual tree at head; the extracted line anchors below were re-verified against the files, not taken from the diff. Verification was structural only — no cargo/build/test was run (out of bounds for this review environment), and the gcloud/gh/GitHub-Release behaviors are exercised only through the stubbed harnesses in the PR; any claim that depends on real GCS or Actions semantics is flagged as such below.

Clobber

Clean: the branch history shows this PR as the culmination of the released-version-foundations work (795cfac → 5a64587 → 275a4d6 → 38829e7 → 9067ab6), with the thread-resolved fixes landed in branch commits before merge — no file is being overwritten by unrelated work, and deleted scripts (resolve-release-version.sh, verify-nightly-provenance.sh) are fully replaced by their successors. Cargo.toml/Cargo.lock only remodel the version (0.5.5 → 0.6.0) and the package.version comment.

Correctness — what holds and what could not be checked

The part that changed most since #1313 is coherent: version derivation is unit-tested and the MINIMAL_RELEASE_VERSION == package.version invariant is enforced both at build time (scheme.rs) and in the job that runs before the expensive builds (assert-version); write-once staging (--if-generation-match=0, components-manifest probe, manifest last) closes the silent re-staging hole; the smoke-provenance marker binds the row's live manifest digest, and verify-smoked runs on the default promote path and on no-op nights. I found two genuine low-severity defects (below).

Things I could not check without a build/network: the real-gcloud semantics of --if-generation-match=0 when gcloud storage cp uploads several files to a directory in one invocation (every _test.sh stubs gcloud and cannot prove this), the actual gh release edit --draft=false tag-creation step, and whether git -c versionsort.suffix=- ordering matches semver_cmp on every git the runners might have. Also not covered by any harness: the .deb install smoke's apt-get install -y "$deb" against the actually-built nfpm artifacts, the versioned draft-create (gh release create --draft --target "$REL_SHA") flow in release.yml, and publish-packages.yml's classification of a promoted version.

One design consequence worth stating, not filing: next-version.sh --check requires package.version to be strictly greater than the newest v* tag, yet a release is cut by promoting a draft tag with no bump commit. Between the promotion and the first post-release PR, main's package.version equals the newest tag, so --check (the package_version workspace test, just check-version) reds on every PR and forces the very next commit to be a bump — the lint's documented discipline, but the tag-created-last flow makes that window start exactly at promotion, with no zero-commit grace. Accept as designed, or bump at cut time.

Everything else I flagged during the read turned out to be handled: the prerelease/prod glob ranges in publish-packages.yml were tested locally (a nightly sha never matches [0-9]*.[0-9]*.[0-9]*); the extras/more-than-manifest ordering and the --pkg-only probe-bypass are correct by construction; the unused-but-harmless version field on the smoke marker, the double invalidate_smoked arm's not-found tolerance, and the --restage-after-a-smoked-row flow are all consistent with the docs.

No agent narration or secrets were found in the diff (grepped).

What ran

5 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Read every hunk of .review/pr.diff (sed chunks) and cross-checked the anchors against the tree at head (scripts/stage-release.sh, scripts/next-version.sh). — exit 0 · self-reported

Full read of the 5,241-line diff and the current files; anchored lines 176/373 of stage-release.sh and 169/179/185/331 of next-version.sh confirmed against the working tree.

2. Traced control flow: stage-release.sh --restage --pkg-dir executes upload_pkg_dir's invalidate_smoked AND the main-path one — exit 0 · self-reported

In scripts/stage-release.sh, a full-row --restage run that also passes --pkg-dir calls invalidate_smoked at line 373 and again inside upload_pkg_dir at line 176 (main content at 166-180); the second rm fails with 'matched no objects', which the not-found arm prints as 'was not present (nothing to invalidate)'.

3. Checked git tag scoping: base_tag uses --merged, newest_tag does not (scripts/next-version.sh) — exit 0 · self-reported

Line 179 'semver_tags --merged "$REV"' vs line 185 'semver_tags' (repo-wide); line 331 compares package.version to the repo-wide newest, so any stray v* semver tag on an unmerged branch hard-fails --check.

4. Secrets scan and leftover-narration scan over .review/pr.diff; git log clobber check on every touched file — exit 0 · self-reported

grep for keys/cert/private-key material and for todo/fixme/Claude/Copilot markers returned nothing; git log shows the PR branch as the direct upstream of the current commits, no foreign work.

5. bash glob: publish-packages classification '[0-9]*.[0-9]*.[0-9]*' against false-positive shas — exit 0 · self-reported

Case test over 0.6.0, 0.6.0-rc1, and several all-numeric/shaped shas confirmed the glob needs literal '.'s, so no nightly sha can be misclassified as a semver - the original concern dropped.

Comment thread scripts/stage-release.sh Resolved
Comment thread scripts/next-version.sh Resolved
…e repo-wide newest-tag rule

stage-release.sh: a --restage that also carries --pkg-dir reached
invalidate_smoked twice (the row site, then upload_pkg_dir's), so the
second `gcloud storage rm` failed as not-found and logged "was not
present" for a marker the same run had just removed. A run-scoped flag
makes the second call a no-op; the harness now stages --restage
--pkg-dir over a smoked row and asserts one deletion, first, with no
absent report.

next-version.sh: the strictly-greater check compares package.version
against the newest SemVer tag in the whole repository while the range
base is scoped to tags reachable from the rev. That asymmetry is
deliberate (tags are one namespace; a release must exceed every version
ever tagged, or the channel-less publishers ship a downgrade) and is
now stated in the comment and pinned by a test: a tag on an unmerged
branch is not the range base but does fail --check when it sits above
the declared version.

minimal-review — advisory review

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope matches the title: build once with an explicit release version, smoke in-run, tag last. Every hunk traces to the three commits (versioning foundations, write-once staging, the frozen-YAML piece), and nothing else moved — Cargo.lock is only the eight workspace 0.5.5→0.6.0 bumps, no dependency changes, no secret material in the diff (gitleaks over the diff, clean). Clobber none: git log on release.yml/nightly.yml shows the recent commits are the PR's own fixes (275a4d6, 38829e7, 9067ab6, 38c5b8c); the deleted resolve-release-version.sh and verify-nightly-provenance.sh have no remaining references anywhere. Correctness I verified the flows that this review's history shows this team cares about, and they hold: the components probe runs before the first upload on a fresh stage, the manifest is the last object written (artifacts→extras→pkg→manifest on the row path), every upload carries --if-generation-match=0 unless --restage, and --restage deletes the smoked marker at its first upload site with the run-scoped single-deletion flag (the harness asserts exactly one storage rm, before any storage cp, with no misleading absent-report — and stage-release_test.sh passes 50, next-version_test.sh passes 54, including the v999-backup/v999backup tag-filter cases). record-smoked/verify-smoked digest the live manifest via gcloud storage cat (no edge cache), nightly no-op nights re-gate on verify-smoked.sh, promote resolves the row's commit for client_payload[sha] and skips the docs dispatch on a marker-less semver, and prerelease publishes skip AUR/brew. No hunk reverts recently committed work. Not checked: nothing structural required a build — the one thing I could not do is compile crates/version (scheme.rs is included both by build.rs and, under cfg(test), by lib.rs; I read it and the unit tests rather than proving it compiles), and I could not exercise the published flows (draft publication, .deb install smoke) end to end. Every substantive point from the previous review rounds is already resolved in the last four commits; nothing new survives the 0.5 confidence bar.

What ran

7 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. bash scripts/next-version_test.sh — exit 0 · self-reported

54/54 pass, including the malformed-tag cases (v999-backup / v999backup never become the base or the newest tag), prerelease precedence, --check over- and under-declaration, and the footer-only breaking range.

2. bash scripts/stage-release_test.sh — exit 0 · self-reported

50/50 pass. Asserts: last storage cp targets components on both the plain and --pkg-dir paths; --restage --pkg-dir deletes the marker exactly once, before any upload, with no 'was not present'; a failed marker deletion (403/auth/503) stops the upload; non-restage never touches a marker; --extra files upload with the precondition before the manifest.

3. bash scripts/smoked_test.sh — exit 0 · self-reported

Skipped itself: 'jq not installed' in this sandbox — the harness's declared environment prerequisite, not a failure of the reviewed code.

4. rg -- 'resolve-release-version|verify-nightly-provenance' .github/ scripts/ justfile — exit 1 · self-reported

No references to the two deleted scripts remain anywhere (the deleted _test.sh files are gone from disk too); publish-aur.sh/publish-brew.sh still exist and are invoked by publish-packages.yml.

5. git diff a514ac9..HEAD Cargo.lock — exit 0 · self-reported

Only the eight workspace crate version rows 0.5.5→0.6.0; no dependency, checksum, or URL changes, so no vulnerability-scan trigger.

6. gitleaks detect --no-git --pipe < pr.diff — exit 0 · self-reported

No credentials in the diff; also no AKIA/ghp_/private-key patterns by direct grep.

7. read .github/workflows/{release,nightly,promote,publish-packages,ci-linux-native}.yml in full — exit 0 · self-reported

Traced the version string (assert-version outputs → build env MINIMAL_RELEASE_VERSION → compute-version-string assert → row name), the dry-run gates (stage-installer and record-smoked both gated on !inputs.dry_run; smokes intentionally run on dry runs), and the publish order (promote flips the pointer, publish-packages publishes the draft last, creating the tag). Nightly no-op nights (release skipped) still run verify-smoked before set-channel.

minimal-review — approved

Verdict APPROVE — APPROVE: all personas completed and nothing survives above severity 'nit' (0 finding(s) kept).

Scope matches the title. Three commits in the issue's landing order — versioning foundations (crates + scripts, no YAML), write-once staging, frozen-YAML — and every hunk traces to one of the three binds the PR body names. Deletions (resolve-release-version.sh, verify-nightly-provenance.sh + tests) have no live references left (rg is clean).

Clobber none. HEAD is a merge of main into the feature branch; the visible history shows no reverted fix, and the two deleted scripts are replaced by their successors (next-version, record/verify-smoked) rather than silently dropped.

Correctness I verified the chains that this PR's value depends on, all of which hold:

  • assert-version's sed for package.version matches the real [workspace.package] layout, and MINIMAL_RELEASE_VERSION equality is enforced both in crates/version/src/scheme.rs (build-failing Err) and scripts/assert-release-version.sh.
  • scheme.rs derivation is sound: the v prefix is stripped before the rsplitn(3, '-') count/hash split, pre-release vs build-metadata encoding orders correctly under SemVer 2.0, and the 10 unit tests cover the override/describe/fallback cases.
  • The sha chain is consistent end to end: nightly check and release assert-version both use git rev-parse --short=8 HEAD, record-smoked writes --sha "$GITHUB_SHA", and promote.yml reads .sha back for a semver's docs pin / publish target.
  • The .deb install smoke's min -V | awk '{print $2}' matches clap's min <version> output (lib.rs #[command(name = "min", version = version::VERSION)]) and nfpm.yaml installs to /usr/bin/min, so the comparison is comparing the right string.
  • Dry-run ordering in release.yml is correct: the release job's dry-run exit 0 happens before the draft-delete/replace logic and before gh release create, so a rehearsal touches neither GitHub nor GCS; stage-installer/record-smoked are skipped via if: !dry_run plus needs skip-propagation.
  • publish-packages.yml publishes the parked draft via gh release edit --draft=false, which creates the tag on the already-smoked target commit — tag truly last, and a missing/already-published draft is a hard error rather than a paper-over.
  • The 15 pre-existing review threads were read and respected; every candidate I raised that matched one (record-smoked dry-run, stage-release ordering, manifest-last, prerelease publishing, invalidate-tolerance, newest-tag lint scope, nightly verify-smoked gate) is already resolved there and is not re-raised.

Nothing cleared the confidence bar for a finding. The only weak candidates that surfaced — next-version.sh --check failing if the next release is cut before the previous tag is promoted (fail-safe: it aborts before the expensive builds, and cutting a release before promoting the prior one is not a real flow), and the 8-char short-sha prefix-collision shape in promote's default path (pre-existing, speculative) — are both below the 0.5 threshold and dropped.

Not checked: anything needing a build or a live run. The versioned path as a whole (nfpm packaging in the release job, the .deb install smoke on a stock Ubuntu runner, draft creation, publish-packages) has never executed — the PR body itself flags this and prescribes dry_run: true for the first rehearsal. Shell-script set -euo pipefail hygiene was read, not executed.

What ran

10 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. git log --oneline -8 — exit 0 · self-reported

HEAD e7d878a is a merge of main into feat/release-version-foundations; no reverted fix visible in the recent history.

2. rg -n 'verify-nightly-provenance|resolve-release-version' (tree, excluding .review) — exit 1 · self-reported

No live references to the two deleted scripts — their successors (next-version.sh, record/verify-smoked.sh) fully replace them.

3. parse .review/threads.json with python3 (jq absent) — exit 0 · self-reported

15 threads, all resolved; candidate findings matching them were dropped, not re-raised.

4. Read crates/version/src/scheme.rs and build.rs hunks from pr.diff — self-reported

MINIMAL_RELEASE_VERSION must equal package.version or the build fails; to_semver strips the v prefix before rsplitn(3,'-'); pre-release encoding orders under SemVer 2.0; 10 unit tests cover override/describe/fallback.

5. Read assert-version, stage-installer, record-smoked, smoke-* and publish-packages hunks from pr.diff — self-reported

sha chain consistent (short-8 in assert-version/nightly, full GITHUB_SHA in record-smoked, .sha read back in promote); dry-run exits before draft-delete/create; draft publish creates the tag last.

6. Read packaging/nfpm.yaml and crates/minimal/src/lib.rs — self-reported

nfpm installs min to /usr/bin/min and clap prints 'min ', so the .deb smoke's min -V | awk '{print $2}' compares the intended string.

7. Read scripts/package-nfpm.sh ARTIFACTS_DIR branch from pr.diff — self-reported

Local-artifact mode checks each -linux- exists before copying; the staged-row mode still verifies every download against the components manifest.

8. Read scripts/record-smoked.sh, verify-smoked.sh, next-version.sh, latest-staged-version.sh from pr.diff — self-reported

verify-smoked re-hashes the live manifest and fails on missing marker or digest mismatch; a re-staged row cannot inherit a stale blessing; marker served uncached.

9. sed/awk reads of .github/workflows/release.yml, nightly.yml, promote.yml — self-reported

record-smoked is gated on !dry_run and passes --sha "$GITHUB_SHA"; promote resolves a semver's SHA from the smoked marker and verifies before touching any channel pointer.

10. sed read of Cargo.toml [workspace.package] and Cargo.lock hunks — self-reported

package.version = "0.6.0" sits under [workspace.package] at column 0, so assert-version's sed matches; Cargo.lock changed only in crate version fields, no new dependencies.

Tell it when it is wrong. 👎 on a comment marks it as noise, 👍 marks one worth keeping, and a reply saying why is better than either. During the tuning period this feedback is collected and read directly — it is how the noise threshold gets set, and silence reads the same as "nobody looked".

I'm noticing there's a lot of custom scripts here, I'm wondering if maybe using something like git-cliff to generate the changelog for the release notes might simplify some of that.

I think it might be good to write down the invariants/requirements somewhere in the future, as far as I can tell we just have docs/internal/release-pipeline.md and the installer spec. Part of my initial impression is "wow this is pretty bespoke for what it is, I wonder why something like cargo-dist or release-pls wasn't used" but maybe there's more context that I'm missing.
