fix(mctx,minimald): refuse a task patch through a symlink, and show why a task's sandbox failed - #3031
Fixes gominimal/inbox#1129 (and the silent exit 125 behind it).
What
mctx: before the sandbox is built, every ~/ patch path under a session home is walked one component at a time without following links. The first symlink refuses the task with a message naming the patch as declared, who declared it, the link and its target. The rule is no links, not no escapes: a link that stays inside the home is refused too. An ambient home (mip) is the invoking user's own and is not checked. A .. anywhere in a patch path is refused before the walk. The check catches a link already in place; one swapped in between the check and the mount needs a no-follow bind in the sandbox (sandbox: bind a task's ~/ patch without following links, so a link swapped in after the check cannot redirect it #3061).
minimald: when the sandbox fails (hakoniwa's code 125 with no inner exit code, and not a container the daemon or a SIGKILL ended), the task process keeps the reason, logs it as a warning, and the exec bridge writes it to the client's stderr before the status. The write is bounded at 5 s. A command that itself exits 125, is signalled, or is killed is not taken for a sandbox failure.
Why: a box owns its home, so code it runs can turn a ~/ patch path or a parent into a symlink. The sandbox resolved both the bind source and the mount point through it, so the patch was silently missing (links to /etc or /tmp) or min session run ended with a bare 125, no output and nothing in the daemon log. Nothing escaped (the mount point resolved outside the task's root; see inbox#1130), but nothing was refused either.
Verified
min-regress scenario 810 (gominimal/min-regress#56), job 01892, and again at ea287fd (job 01913), release rel-f6fcbab7 vs this branch: FAIL → PASS on Ubuntu 24.04 and Fedora, with the refusal counted.
Unit tests for the resolver (a plain dir mounts; a final-component link, a symlinked parent and a link that stays in the home are refused; the message names the patch; a .. is refused before the walk), for the exec bridge (the reason reaches the client; an unread notice cannot hold the status) and for the kill classification (a killed task or a container SIGKILL is not a sandbox failure).
Session patches containing .. or paths that traverse a symbolic link beneath the session home are now rejected with an error identifying the patch and offending link. Patches outside the session home are unaffected.
Sandbox startup failures now provide a reason in the client’s error output. A command that exits with status 125 is not mistaken for a sandbox startup failure.
Waiting for a sandbox failure notice is bounded, so an unavailable notice does not hold up the command’s exit status.
A box owns its home, so code it runs can turn a ~/ patch path, or a parent of it, into a
symbolic link. The sandbox follows the link for the bind source and resolves the mount
point through it too, so the patch was mounted outside the task's root and silently
missing (links to /etc or /tmp), or the spawn failed with a bare exit 125 (links into the
home or through a symlinked parent). min-regress scenario 810, jobs 01874 and 01885,
Ubuntu 24.04 and Fedora, release rel-f6fcbab7 and main: never refused (inbox#1129).
Before the sandbox is built, every patch path under a session home is walked one
component at a time without following links, and the first link refuses the task with a
message naming the patch as declared, who declared it, the link and its target. The rule
is no links, not no escapes: a link that stays in the home is refused too. An ambient home
(mip) is the invoking user's own and is not checked.

hakoniwa reports a container that failed before the command started as code 125 with the
cause in its exit reason. The task process kept only the code, so `min session run` ended
with 125, no output and nothing in the daemon log (inbox#1129, scenario 810).
The task process now keeps that reason when the code is 125 with no inner exit code, logs
it as a warning, and the exec bridge writes it to the client's stderr before the status.
A command that itself exits 125, or is signalled, is not taken for a sandbox failure.

Walkthrough
The change adds checks for unsafe session-home patch paths. It also adds sandbox-failure classification and an optional process notice, which the bridge writes to stderr after the process exits.
Changes: Session-home patch symlink checks
Layer / File(s)
Summary
Detect and report unsafe patch paths crates/mctx/src/env.rs
The path check rejects .. components and detects symlinks beneath the session home. Environment construction applies the check only to session-home mappings. Refusal messages identify the declared patch, its owner, and the offending path. Tests cover path cases and refusal attribution.
Sandbox failure exit notices
Layer / File(s)
Summary
Detect and expose sandbox failures crates/minimald/src/exec.rs, crates/minimald/src/exec/process.rs, crates/minimald/src/exec/tests.rs
Process gains an optional exit_notice method. HakoniwaProcess classifies qualifying status-125 exits and stores the failure reason. Process wrappers delegate the notice. Tests cover classification cases.
Write notices to stderr crates/minimald/src/exec/bridge.rs, crates/minimald/src/exec/tests.rs
After obtaining the process status, the bridge writes an available notice to stderr with a five-second bound. Write failures and timeouts do not change the status. Tests cover delivery and timeout behavior.
gominimal/minimal#3061 describes a link swapped after validation; this change checks paths before sandbox configuration but does not add no-follow behavior at bind time.
gominimal/minimal#3062 concerns SIGKILLed task exits reported as status 125; this change excludes the container-SIGKILL reason from sandbox-failure classification.

Merge Risk: Moderate · up to ea287
Session-home patch paths are now refused when they contain a symlink or .., and sandbox failures are reported to the client. The symlink check can still be bypassed by a swap between the check and the mount, which the linked issue explicitly wanted guarded. Resolve or explicitly accept this before merging.

Explanation
The title names both halves of the change: refusing a task patch that goes through a symlink in mctx, and reporting why a task's sandbox failed in minimald. It follows the Conventional Commit form type(scope): summary and matches the changeset's main points, though it is long at 95 characters.
Full details: Linked Issues check
Explanation
[#1129] Requirement: minimald opens each task patch path without following symlinks (O_NOFOLLOW or openat2(RESOLVE_NO_SYMLINKS)) and refuses the mount, naming the link, when any path component is a symlink. The issue has no exception for ambient homes.
Implemented at head: crates/mctx/src/env.rs walks each ~/ patch path under a session home before the sandbox is built. It refuses a symlink at any component, names the patch, its declarer, the link and its target, and refuses .. before the walk. The walk reports the offending link, which meets the 'name the link' part of #1129. Unit tests cover a plain directory, a final-component link, a symlinked parent, a link inside the home, and the refusal message.
Unmet requirements:
Check-to-mount race: the check runs before the sandbox build, not at the open or mount. The PR description says a link swapped in between the check and the mount 'needs a no-follow bind in the sandbox (#3061)'. The issue requires the no-follow open in minimald. No no-follow open or openat2 call is in this PR.
Ambient home: the PR description states that an ambient home (mip) 'is not checked'. The run_task path in env.rs passes PatchHome::Ambient, so a symlinked patch path on that path is mounted without refusal. No test covers the ambient case.
The #1129 requirement is not met for these two cases. Earlier conclusion still holds: the commits since e7b33ae add .. refusal and sandbox-failure reporting, and do not change either gap.
Resolution
Apply the no-symlink check at the daemon mount or open boundary for every task patch, including ambient-home patches. Use a no-follow mechanism (O_NOFOLLOW per component or openat2 with RESOLVE_NO_SYMLINKS) so a component swapped after the pre-check is refused. Add tests for an ambient-home patch through a symlink and for a component changed after pre-validation. If #3061 is to carry the race fix, link #3061 to #1129 and state in the PR that #1129 is only partly met.
Full details: Out of Scope Changes check
Explanation
Out-of-scope changes: the sandbox-failure diagnostics in crates/minimald/src/exec.rs (new Process::exit_notice trait method), crates/minimald/src/exec/bridge.rs (StoppedOnDestroy forwarding, 5 s bounded stderr write, EXIT_NOTICE_BOUND), and crates/minimald/src/exec/process.rs (HakoniwaProcess kill tracking, sandbox-failure classification of hakoniwa exit 125 with no inner code, daemon warning). The tests in crates/minimald/src/exec/tests.rs cover the same feature.
Neither #1129 nor its linked text asks for these changes. #1129 covers symlink refusal and naming the link. The PR description ties this work to the silent exit 125 seen in inbox#1129. The new classification, however, applies to any hakoniwa exit 125 without an inner code, not only to a symlink-caused failure. The symlink refusal in crates/mctx/src/env.rs does not depend on any of this code. Therefore the link to #1129 is not shown. The changes are independent exit-diagnostic work that a separate issue would need to track. The PR objectives list this feature as an aim, but that aim does not replace the linked-issue scope.
The symlink changes in crates/mctx/src/env.rs and their tests are in scope and are not counted here.
Resolution
Remove the sandbox-failure diagnostic changes (exec.rs, exec/bridge.rs, exec/process.rs, and the related tests in exec/tests.rs) from this pull request. Alternatively, open or link a separate issue that requests sandbox-failure reporting and move these changes to that pull request. Keep this pull request limited to the patch-path symlink refusal and its tests.

Full details: Description check
Explanation
The description covers the 'What' and 'Why' of the change, plus verification evidence (min-regress scenario, unit tests, and prepush results) and links the issue (gominimal/inbox#1129). It does not follow the repository template exactly: the 'Summary', 'Testing', and 'Checklist' headings are absent. The checklist items (docs updated if behavior changed, and the BREAKING CHANGE footer) are not addressed. The 'Refs/Closes' link uses 'Fixes', not the template's format.
Resolution
Rename the sections to match the template: 'Summary', 'Testing', and 'Checklist'. Use the 'Closes: #1129' footer format, or keep 'Fixes' if the repository accepts it. Address both checklist items: state whether the docs were updated, and state whether the change is breaking (add a 'BREAKING CHANGE:' footer if it is). Also confirm that the title follows the lower-case, imperative, no-trailing-period convention. The current title meets this.

Scope matches the title. Every hunk traces to the symlink refusal or to the sandbox failure notice. No dependency file moved.
Clobber none visible in the diff. The diff only adds code, and the one replaced match arm keeps its old result. git log on the changed paths was denied in this run, so no per-path history check ran.
Correctness The resolver is correct for a path with no ... It handles a final link, a parent link, a dangling link and a link inside the home. Both PatchHome::Session call sites reach the check through Env::build. Both defects below are in classification: .. after a missing component passes the walk, and a killed task is reported as a sandbox that never started. The first finding and the second finding confirm open CodeRabbit threads, with added evidence.
Existing threads Three open threads are not repeated. The doc comment that linked_home took from declared_by_names_the_package_then_the_task is still real at crates/mctx/src/env.rs:1562, and the check-then-mount race stays as the earlier thread states it. The unbounded notice write is not a new risk: bridge.rs:286 and bridge.rs:1168 write the same way, and only the stalled client itself waits.
Not checked No build or test ran. gitleaks did not run because the shell was denied, and a read of the diff found no credential. I did not check whether a loadout can leave a symbolic link in a session home, which the new rule refuses.

high · A read-write directory patch with .. after a missing component passes the symlink check. For ~/new/../link/out, the walk stops at the missing new and never reaches link. Config then calls fs::create_dir_all on the unnormalized path at crates/sandbox/src/config.rs:975. That call creates new, resolves new/.. to the home, follows link, and creates out at the link target. expand_home keeps .., and no patch validation rejects it. This needs a declaration that contains .., and only read-write directory patches reach it, because a file patch fails in fs::write. Refuse a ParentDir component under the session home before the walk, and add a resolver test for this path. This confirms the open CodeRabbit thread. The shape is local: find_symlinked_patch is the only such walk in this change.

Fixed in b5a5ed0. find_unsafe_patch refuses a ParentDir component before the walk. I made it anywhere in the path rather than only below the home, because /x/../<home>/link would otherwise fail the prefix check and skip the walk. Tests: a_parent_dir_component_is_refused_before_the_walk (the ~/new/../link/out case, nothing created) and refuse_symlinked_patches_refuses_a_parent_dir.

medium · sandbox_failure also matches a task that the daemon killed. HakoniwaProcess::start_kill sends SIGKILL to the container pid, and hakoniwa reports that as code 125, exit_code: None, reason container received signal SIGKILL. So a session destroy or a shutdown during a running task prints that the sandbox failed before the command started, after the command ran. The daemon also logs the same false warning. On a shutdown this is the only text, because 125 is below KILLED_STATUS_MIN and the shutdown notice does not print. hakoniwa reap() can also return a failure after the command forked, so the words "before its command started" are not proved by 125 with no exit code. Skip the classification when start_kill ran, and exclude a container SIGKILL. Add that status to only_a_container_failure_is_a_sandbox_failure, which covers only the inner 137 case. This confirms the open CodeRabbit thread and adds the destroy, shutdown and reap() paths.
The reason will be displayed to describe this comment to others. Learn more.
Fixed in ea287fd. A task that start_kill ended (client loss, destroy, shutdown) is never classified, and hakoniwa's container received signal SIGKILL status is excluded wherever the kill came from; both are in only_a_container_failure_is_a_sandbox_failure. Since reap() can fail after the fork, the line no longer claims the command did not start: it says the task's sandbox failed and gives the reason. The 125-vs-137 status of a killed task exec is in #3062.

low · A person who runs min session run reads this line, and it names a process and prints a raw library reason. AGENTS.md says a process name is an internal component, so the minimald: prefix breaks the rule. The reason is hakoniwa's own error text, which the person did not write and cannot map to a patch or a task setting. The symlink refusal gets the same prefix through bridge.rs:1168, so it prints as minimald: failed to spawn process: refused the patch .... That text says a spawn failed when the tool refused the patch. This is a pattern: the prefix is also at exec.rs:721, bridge.rs:456-480, run.rs:163, run.rs:197, run.rs:234 and git.rs:309. Drop the prefix from this new line. Fix the siblings in a separate change.

Dropped the prefix from the new line in ea287fd. The siblings (minimald: failed to spawn process: in bridge.rs that wraps the patch refusal, exec.rs, run.rs, git.rs) are tracked in #3062.

nit · This doc comment narrates the change: "where it used to get exit 125 and nothing" describes a state that the code is no longer in. Say what the line is for, and leave the history to the commit. The same shape is at crates/minimald/src/exec/tests.rs:5362 ("used to end with exit 125") and crates/mctx/src/env.rs:952-953 ("the case the lab reproduces").
The link walk checks the path as written and stops at the first missing
component. For `~/new/../link/out` it stops at `new`, the sandbox then
creates `new`, and the kernel resolves `new/..` back to the home and
follows `link`, so a read-write directory was created at the link target.
A `..` anywhere in the path is now refused before the walk, with the patch
named as declared.
The resolver tests move above the attribution test's doc comment, which
had come to describe `linked_home` instead, and the walk's doc comment
says what the check covers rather than how it was found.

hakoniwa reports a container that a SIGKILL ended as 125 with no inner
exit code, the same shape as a sandbox failure. A task the daemon killed
on a client loss, a destroy or a shutdown printed that its sandbox failed
before its command started, after the command had run. A task that
`start_kill` ended, or whose container a SIGKILL ended, is no longer
classified as one.
hakoniwa can also report a failure after the command forked, so the line
now says only that the sandbox failed, and it drops the daemon's process
name, which the person running the task does not type. The write of the
notice is bounded, so a client that stops reading cannot hold the
status back.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Round 2 (ea287fd): a .. anywhere in a patch path is refused before the walk; a task the daemon killed (client loss, destroy, shutdown) or a container SIGKILL is never reported as a sandbox failure; the notice write is bounded; the new line has no minimald: prefix. The check-then-mount race is #3061, the 125-vs-137 status and the prefix siblings #3062. Prepush on anvil (job 01911) green except cargo-machete; scenario 810 FAIL → PASS at this head (job 01913).

The refusal prints the link target, which the box controls, with Path::display. That does not escape control bytes. A task that sets a link target with terminal escape sequences or newlines can write them to the client terminal and into the error text. Escape the target with {:?} or strip control characters before the format call. The same applies to reason in sandbox_failure_notice, if hakoniwa echoes a box path.

find_symlinked_patch only rejects links present during its walk. Config::build later performs separate pathname-based metadata, write, and create_dir_all operations, and the sandbox later passes the pathname to Self::bind_mount.
If a concurrent task or other process with write access to the shared session home inserts a symlink after validation, sandbox setup can create a missing read-write mapping through that symlink or bind its target outside the session home. Use no-follow directory handles, or an equivalent race-free operation at the point of use, so validation, creation, and binding remain tied to the checked path.

Review comment at @crates/mctx/src/env.rs at line 964:
The find_symlinked_patch check is vulnerable to path changes between validation
and use. Update the session-home flow in Config::build and Self::bind_mount to
keep validation, directory creation, and binding anchored to no-follow directory
handles or an equivalent race-free mechanism; do not rely on the pathname check
in find_symlinked_patch alone. Preserve existing unsafe-patch rejection behavior
while ensuring operations cannot follow a newly inserted symlink outside the
checked session home.

Scope matches the title. Every hunk traces to the symlink refusal, the .. refusal, or the sandbox failure notice.
Clobber none. The diff removes one line, the Ok(Ok(status)) arm in HakoniwaProcess::wait, and the new arm keeps its result. git log on the changed files shows no recent fix reverted.
Correctness The gate covers every session path: to_fs_mappings has one production caller, Env::build, and both PatchHome::Session callers reach it. The classification matches hakoniwa at the pinned rev. Only new_failure gives 125 with no inner code, and a container SIGTERM reports 128 + signo, so it is not misread. The in-box min run path already prints hakoniwa's reason through InvocationFailed, so the notice is not missing there. The three findings are local: a walk error that loses the patch attribution, a .. refusal that names the wrong place, and a test gap on the production wrapper.
Already in threads, not repeated: the race between check and mount (#3061), the minimald: prefix (#3062), and the raw hakoniwa reason. Two bot threads have no direct reply yet: env.rs:957 (.. outside the home) and env.rs:1021 (control bytes in a link target).
Not checked: nothing was compiled or run, as instructed. gitleaks was not run: a targeted search of the diff found no credential. No dependency file moved.

low · A patch under a regular file now loses its attribution. For ~/file/sub, symlink_metadata returns ENOTDIR, which is not NotFound, so the walk returns an error. refuse_symlinked_patches wraps it as Error::IO, and the message prints the expanded path with no declaration and no package. Before this PR, Config returned stat fs mapping for the same path (crates/sandbox/src/config.rs), and attribute_fs_mapping_error added who declared it. Treat NotADirectory like NotFound and break, so the existing attributed error still reports it. A box can reach this state because it owns its home. The shape is local: this is the only such walk in mctx.

low · This refusal says more than the code proves. find_unsafe_patch refuses .. anywhere in the path, which the author kept on purpose, so a patch such as /usr/../lib/x also prints this text. That patch is not in the session's home, so the person who reads "A patch in the session's home" gets a wrong reason. Remove the home from the sentence: "A patch path cannot contain ..." The tracing::warn! at line 1061 has the same wording. The string appears only here.

low · The test does not cover the production path. Production wraps every process in StoppedOnDestroy through bridge_noting_reason, but this test calls bare bridge with FailedSandbox. exit_notice has a default of None, so if the forward at bridge.rs:216 is removed, the code still compiles, this test still passes and the notice is lost. The scenario 810 run in the PR body counts the refusal, and a refusal ends before a 125, so it does not reach this path either. Run FailedSandbox through bridge_noting_reason, as the tests at tests.rs:974 do.

nit · refuse_symlinked_patches now also refuses .., and its own doc comment says so. refuse_unsafe_patches matches find_unsafe_patch and UnsafePatch.

Fixes gominimal/inbox#1129 (and the silent exit 125 behind it).
What
mctx: before the sandbox is built, every~/patch path under a session home is walked one component at a time without following links. The first symlink refuses the task with a message naming the patch as declared, who declared it, the link and its target. The rule is no links, not no escapes: a link that stays inside the home is refused too. An ambient home (mip) is the invoking user's own and is not checked. A..anywhere in a patch path is refused before the walk. The check catches a link already in place; one swapped in between the check and the mount needs a no-follow bind in the sandbox (sandbox: bind a task's ~/ patch without following links, so a link swapped in after the check cannot redirect it #3061).minimald: when the sandbox fails (hakoniwa's code 125 with no inner exit code, and not a container the daemon or a SIGKILL ended), the task process keeps the reason, logs it as a warning, and the exec bridge writes it to the client's stderr before the status. The write is bounded at 5 s. A command that itself exits 125, is signalled, or is killed is not taken for a sandbox failure. Why: a box owns its home, so code it runs can turn a
~/patch path or a parent into a symlink. The sandbox resolved both the bind source and the mount point through it, so the patch was silently missing (links to /etc or /tmp) ormin session runended with a bare 125, no output and nothing in the daemon log. Nothing escaped (the mount point resolved outside the task's root; see inbox#1130), but nothing was refused either.Verified
..is refused before the walk), for the exec bridge (the reason reaches the client; an unread notice cannot hold the status) and for the kill classification (a killed task or a container SIGKILL is not a sandbox failure).🤖 Generated with Claude Code

..or paths that traverse a symbolic link beneath the session home are now rejected with an error identifying the patch and offending link. Patches outside the session home are unaffected.
