Makes docs/internal/release-pipeline.md the source of truth for how a release happens. RUNBOOK.md in gominimal/release-ops keeps who and when, and links here.

Changes

  • Release lines are release/X.Y.x. The branch is kept after a release.
  • A minor cuts a new line from main, then main bumps to the next minor before promotion.
  • A patch is staged from the line, with no new branch. This replaces the hotfix section and covers weekly and emergency patches.
  • Only the newest line gets patches, because the version check refuses anything below the newest v* tag.
  • Soak uses install.sh --version X.Y.Z, which needs no bucket access. This replaces the private rc pointer.
  • Step 6 checks minimal-skills against the staged build, before promotion.
  • Step 8 forward ports the line after each promotion. The merge-back can't use the merge queue, so it's a manual admin step until it's automated.
  • Creating a release/ branch needs a repository admin.
  • Corrects the claim that the version check runs on every PR.

Testing

Docs only. install.sh --version is present on release/0.7.x, but a staged install from it hasn't been tried yet.

Open

  • Merge-back automation is planned, and needs agreement on the review thread.
  • Naming the release manager as creator of the minimal-skills release/vX.Y.0 branch is a proposal.

…d-port steps

The runbook told you to delete `release/X.Y.Z` in step 7. We keep it: it
carries the fixes that go into the release while `main` moves on, and a
hotfix cuts the next version from it. 0.7.0 still has its branch.

Two steps that a release does but the runbook did not name: minimal-skills
is checked against the released build, with its evals run and the gaps
filed in gominimal/inbox, and the release-branch fixes are forward ported
to `main`.

Also record in "Before you start" that a release runs on a long-lived
branch and that each release candidate burns its own version number,
because a staged number is permanent. 0.7.0 went out as rc1, rc2, then
0.7.0.

Full details: Title check

Explanation

The title "docs(release): document release lines, patches, and the forward port" follows the Conventional Commit format and names the main change. The PR rewrites the stable-release runbook to use persistent release/X.Y.x branches, separate patch staging, and a forward-port step to main. The title is specific to the docs change and is not misleading. It is a little long at 68 characters, but it is clear.

Full details: Description check

Explanation

The description covers the change and its reasoning. It links the runbook source of truth and summarizes the changes to release lines, patches, minimal-skills checks, and forward-porting. It also states testing and open items. The template asks for a Summary with issue links (Refs/Closes), a Testing section with command output, and a Checklist. The description has no issue links in the Summary. Testing is described as docs-only, with no command output pasted. The checklist is absent, including the 'Docs updated' item and the BREAKING CHANGE footer item, though the change is docs-only and the docs item is effectively satisfied by the PR itself. The description is mostly complete, so it passes.

The two bot findings hold and are the same fix: step 5's command already runs gcloud storage rm gs://minimal-one/rc, so step 9 has nothing to delete. Either drop the removal from step 5 and leave step 9 as the one cleanup, or fold step 9 into step 5 and keep 'keep the branch' as a note under step 2. And the hotfix sentence in step 9 should send a hotfix through steps 3 to 8, not 3 to 6, or the forward port (step 8) is skipped for exactly the fixes it exists for. With those two, this is an approve from me; the substance (keep the branch, the skills pass, the forward port, candidates burn numbers) matches what 0.7.0 did.

Round 1 of 10 on a /revise note, pushed as 68beb34fe404.

Resolved conflicts in: docs/internal/release-pipeline.md

No test: line was run.

Review threads the coder judged:

  • 👍 valid — docs/internal/release-pipeline.md: Step 5 keeps the only pointer deletion. I removed step 9 and the step 2 sentence that pointed to it.
  • 👍 valid — docs/internal/release-pipeline.md: The hotfix sentence (now at the end of step 8) sends a hotfix through steps 3 to 8, so the hotfix gets the forward port and the tag merge-back too.
  • 👍 valid — docs/internal/release-pipeline.md: Removed the no-op step 9. Step 5 still deletes the rc pointer when the test of the staged release finishes.

The release runbook at docs/internal/release-pipeline.md now merges cleanly with main. Step 7 checks minimal-skills against the released build. Step 8 forward ports the release-branch fixes to main and then merges the tag back with main's ours procedure. The release branch is kept for hotfixes, and only step 5 deletes the private rc pointer.

Notes from the agent: Conflict resolution: main replaced the old step 7 'Clean up' with a merge-back procedure that ended by deleting release/X.Y.Z. This PR keeps that branch. So I moved main's merge-back text (tag fetch, git cherry list, ours merge, merge-commit PR) into step 8 'Forward port the release branch' and dropped the branch deletion. The resolution and the thread fixes are in the merge commit b95b443. A follow-up commit 68beb34 rewords the first sentence of step 8. Step 9 'Clean up' is gone: its only action duplicated the pointer deletion in step 5, and its hotfix sentence is now at the end of step 8. Docs only, so I ran no cargo tests. I did not run just lint-prose, because vale is not installed on this box.

Round 2 of 10 on a /revise note, pushed as 36d19acc5c18.

No test: line was run.

Review threads the coder judged:

  • 👎 invalid — docs/internal/release-pipeline.md:206: Step 5 already says 'Delete the pointer when you finish' and runs gcloud storage rm gs://minimal-one/rc. An earlier round removed step 9 as a no-op for that reason. The stale text is in the PR body, not in the file.
  • 👍 valid — docs/internal/release-pipeline.md:160: Step 8 now fetches release/X.Y.Z and runs the ancestry and git cherry checks against origin/release/X.Y.Z. vX.Y.Z stays for the ours merge. Added that a hotfix ports from the branch it shipped from (0.7.1 from release/0.7.0).

Step 8 of docs/internal/release-pipeline.md now fetches the kept release branch and runs the ancestry and git cherry checks against origin/release/X.Y.Z. It keeps vX.Y.Z for the history-only merge. It also says that a hotfix ports from the branch of the release that it fixes, as 0.7.1 did from release/0.7.0.

Notes from the agent: I read the /revise note as the 0.7.1 hotfix, which shipped from release/0.7.0 (v0.7.1 is that branch's head). I checked step 8 against it. With the new commands, the 0.7.1 port still owes main #2466 (rustls-webpki bump) and the 0.7.1 version bump. The tag v0.7.1 is not merged back. The PR body still says 'Clean up is now step 9'. An earlier round removed step 9 because step 5 already deletes the pointer. A person must edit the PR body to match, because I cannot. Vale is not installed here, so just lint-prose did not run.

Round 3 of 10 on a /revise note: the coder changed nothing. The one open thread finds a mismatch between the PR description and the file. The file is consistent. An earlier round removed step 9 on purpose (thread PRRT_kwDOPdfcxM6tFZ-3, judged valid): step 9 only deleted the pointer, and step 5 already does that with gcloud storage rm gs://minimal-one/rc. The stale text is the PR description, which still says 'Clean up is now step 9'. I have no access to the PR body. A person must edit it: remove the step 9 sentence, and say that step 5 deletes the private pointer. I ran no tests because nothing changed.

Review threads the coder judged:

  • 👎 invalid — docs/internal/release-pipeline.md:206: The file is correct. Step 5 deletes the pointer with gcloud storage rm gs://minimal-one/rc (line 115), so step 9 was removed on purpose, and 'steps 3 to 8' matches the headings. The PR description is stale: it still says step 9. That needs a person to edit the PR body, not a change to the file.

Reviewed against what 0.7.x did: the tags and branches on origin, the release.yml and promote.yml run history, the staged smoked records, and promote.yml itself. 0.7.2 went out today from release/0.7.0 and ran into several of these.

The facts the PR states are right. The problems are in the steps:

  • one X.Y.Z stands for both the branch and the version;
  • nothing stops a candidate before step 6;
  • the merge-back lost its "tag already on main" check.

Two findings are about lines outside the diff:

  • Steps 1 and 2 still describe a fresh branch cut from main. Step 1 says "Choose a main commit". Under the new bullet at line 29, later candidates and the final build come from the release branch, which carries fixes that are not on main yet. Step 2 with X.Y.Z set to a candidate version, such as 0.7.0-rc2, pushes a stray release/0.7.0-rc2 branch.
  • There is no step 9. The description says "Clean up is now step 9 and deletes only the private pointer from step 5", but the runbook ends at step 8, and the old closing reminder to delete the pointer is gone. Someone who keeps the rc pointer to test the next candidate gets no reminder. Step 5 notes that anyone who knows the name can install from it.

I could not run just lint-prose on the file: Vale is not installed where this review ran.

/revise correct issues found in review

Candidates stop before the promotion, the skills check runs on the staged
build, the branch must start with release/, and the branch stays frozen
between the dry run and staging. Step 8 fetches with explicit refspecs,
merges the branch tip so hand-ported fixes stop reappearing, and says an
admin enables merge commits. A new hotfix section uses release/<branch>.

Round 4 of 10 on a /revise note, pushed as c6f771694e14.

No test: line was run.

Review threads the coder judged:

  • 👍 valid — docs/internal/release-pipeline.md:32: 'Before you start' and step 6 now say that a release candidate stops after step 6, and that a promotion does not refuse a candidate version.
  • 👍 valid — docs/internal/release-pipeline.md: Replaced 'Nothing in the pipeline reads the branch name' with: the name must start with release/, because CI runs the required checks only on main and release/**.
  • 👍 valid — docs/internal/release-pipeline.md: Step 3 freezes the branch until staging, and step 4 checks that the branch still points at the dry-run commit. 'Keep the branch' now appears only in step 2.
  • 👍 valid — docs/internal/release-pipeline.md: The minimal-skills check is now step 6, against the staged version and before the promotion (now step 7). Step references are renumbered.
  • 👍 valid — docs/internal/release-pipeline.md: Now reads 'each place where minimal-skills and the running build disagree'.
  • 👍 valid — docs/internal/release-pipeline.md: Removed the 0.7.0 history lines from the skills step and from 'Before you start'.
  • 👍 valid — docs/internal/release-pipeline.md: The branch now has its own placeholder, release/, in steps 2 to 4, step 8 and the hotfix section. X.Y.Z stays the version.
  • 👍 valid — docs/internal/release-pipeline.md: Step 8 fetches main and release/ with explicit refspecs into refs/remotes/origin/*.
  • 👍 valid — docs/internal/release-pipeline.md: Step 8 now merges the branch tip with -s ours, not the tag, so a hand-resolved port is recorded and the next git cherry does not list it.
  • 👍 valid — docs/internal/release-pipeline.md: The merge takes the branch tip, so it is not empty when only the tag is on main. A tag check on main follows the merge.
  • 👍 valid — docs/internal/release-pipeline.md: Step 8 says that merge commits are off and that an admin turns them on, merges, and turns them off. It then checks the tag with git merge-base --is-ancestor.
  • 👍 valid — docs/internal/release-pipeline.md: Added a 'Release a hotfix' section: land the fix and bump by PR, check the required checks and just check-version on the tip, then run steps 3 to 8 with --ref release/.

The runbook now says that a release candidate stops after step 6. The minimal-skills check runs on the staged build before the promotion, which is now step 7. The release branch must start with release/ and must not move between the dry run and staging. Steps 2 to 4, step 8 and a new 'Release a hotfix' section use a release/ placeholder. Step 8 fetches with explicit refspecs, merges the branch tip with -s ours, and says how an admin enables merge commits and then checks that the tag is on main.

Notes from the agent: Docs only. I could not run Vale (just lint-prose), so the prose lint is unverified. Run it before merging. The steps are renumbered: the minimal-skills check is now step 6 and the promotion is step 7, so the PR body's step numbers (skills 7, forward port 8, clean up 9) are now out of date. The PR body also names a step 9 that the file does not have. Update the body by hand. The reviewer said that allow_merge_commit is false. I could not check the repository settings, so the step 8 text takes that from the reviewer. I checked the claims about the ci.yml release/** triggers and the release.yml verify-ci gate against the tree.

Re-checked at d7e005c2 against ci.yml, promote.yml, scripts/next-version.sh, crates/version/build.rs, the main rules, and what 0.7.1 and 0.7.2 actually did. All 12 points from my Oct 28 review are fixed in the text, and I'm resolving those threads. Two new problems, both in the parts that are now right in shape but wrong in one mechanical detail:

  1. The merge-back can't go through the merge queue (step 8, inline). main's merge queue squashes (merge_method: SQUASH), whatever the repository's merge-button settings say. Turning on Create a merge commit is not enough if the PR is queued. #2675 kept the tag only because it was merged directly, as a two-parent merge, without the queue.
  2. A hotfix for an older release line fails the version check (hotfix section, inline). next-version.sh --check requires package.version to be strictly greater than the newest v* tag in the whole repository, not the newest tag on the branch (L185–194). Once v0.8.0 exists, a 0.7.3 bump on release/0.7.0 fails just check-version in hotfix step 2, and assert-version in the release run. minimal-review raised this on Oct 16, and it was resolved as "not raised again" without a change.

Nits:

  • Step 6: "The repository keeps its own release/vX.Y.Z branch" doesn't say who creates that branch or when. For a hotfix, minimal-skills has only release/v0.7.0, with no release/v0.7.1 or release/v0.7.2. So the name follows the release branch, which reads as release/v<branch>.
  • The PR description is stale. It still says skills is step 7, forward port is step 8 and clean up is step 9. The file has skills at 6, promote at 7, forward port at 8 and no step 9.

Checked and right: CI's release/** triggers, promote.yml publishing a - version without the Latest badge (so a candidate must stop at 6), allow_merge_commit: false, the explicit refspecs, the branch-tip -s ours merge, the tag check after it, and v0.7.1/v0.7.2 both reachable from main (git describe --tags --match 'v*' gives v0.7.2-330-…).

Then delete the branch from step 2:
Push the branch and open a PR. The PR must go in as a merge commit, because
the other merge buttons drop the link to the branch and its tag. This
repository turns off **Create a merge commit**, so an admin turns it on in

The merge queue on main squashes regardless of this setting (merge_method: SQUASH in the main ruleset), so a queued merge-back loses the second parent and the tag. What worked for 0.7.2 (#2675) was an admin merging the PR directly, outside the queue, with Create a merge commit. Suggest saying that: an admin turns on merge commits, merges the PR directly with Create a merge commit (not through the merge queue), and turns it off again. The tag check after it then catches a squash.

I have been changing the repo settings to get around this. Perhaps we should consider merge commits on main too though ;)

that would make main history pretty crazy though no? would be nice if we could automate the merge back, perhaps outside the queue as part of the release process.

Updated in 2708d6e: step 8 now says this PR can't go through the merge queue, and describes the admin path as interim. The plan follows your suggestion: a workflow does the merge-back outside the queue with a bypass App, so main stays squash-only apart from one merge commit per promotion. Are you OK with that direction?

2. A second release candidate, and the final version after the candidates,
go out from the branch in the same way. Do these steps:

1. Land the fix and the `package.version` bump on `release/<branch>` by PR.

This bump has a bound the section doesn't state. next-version.sh --check (run by just check-version in step 2 and by assert-version in the release run) requires package.version to be strictly greater than the newest v* tag in the whole repository (L185–194, deliberately not scoped to the branch). So a hotfix works only on the newest release line: once v0.8.0 is tagged, 0.7.3 on release/0.7.0 fails both checks. Suggest a sentence saying so, and what to do for an older line (or that we don't hotfix one).

Addressed in 2708d6e: a new rule says only the newest line gets patches, because the version check refuses anything below the newest v* tag. We're keeping latest-line-only support, so --check doesn't change.

Nit: who creates this branch, and when? For hotfixes it follows the release branch, not the version: minimal-skills has release/v0.7.0 but no release/v0.7.1 or release/v0.7.2. release/v<branch> would match what exists.

Proposed in 2708d6e: one release/vX.Y.0 branch per release line, created by the release manager when the line is cut. Say if it should work differently.

Correction in dd3785f: one release/vX.Y.x branch per release line, matching release/X.Y.x here. Minors get branches, patches get releases. The release manager creates it when the line is cut.

Name lines release/X.Y.x, stage patches from the line, soak with
install.sh --version, and spell out the merge-back and the newest-line rule.
