Summary

A task declaring env_vars.X = { inherit = true } fails at spawn even when X is exported in the invoking shell:

$ export ZZ_TASK_TOKEN=task-value-123
$ min task run echotok
minimald: failed to spawn process: inheriting environment variable 'ZZ_TASK_TOKEN': environment variable not found

Both resolution sites read std::env::var — crates/minimald/src/env.rs:459 and crates/mctx/src/env.rs:666. Reached from the task path, that is the daemon's own environment; on macOS the daemon is not even on the same side of the VM boundary as the shell that typed the command, so the user's export could never be visible to it.

[session.vars] uses identical syntax and works, because activation resolves it client-side before the value is shipped. The two paths diverged in the same project, in the same run — which is what made this look like a syntax problem rather than a placement one.

Approach

Resolve a task's env_vars where the values actually exist.

min task run reads the task declaration it already loads for the declared-task check, resolves each entry against its own environment, and carries the results to the daemon as channel env requests under MINIMAL_TASK_ENV_ — the same mechanism that already carries MINIMAL_SESSION_ID and TRACEPARENT. The exec dispatch strips the prefix and applies the values over the task's own declarations, so no inherit ever reaches the daemon-side resolver.

The prefix carries the variable's name and the SSH request carries its value, both verbatim, so nothing is escaped and any string a shell can export round-trips exactly — newlines, =, quotes, non-ASCII, empty.

A variable declared inherit but unset now fails on the client, naming the task and the variable:

error: task 'deploy' declares `env_vars.TOKEN = { inherit = true }`, but TOKEN
is not set in this shell; export it before running the task

rather than surfacing as a spawn failure after a session has already been built and uploaded.

Scope and non-goals

  • Gated on the full user_policy.toml [vars] policy, allow included. Every name a task declares goes through VarsPolicy::check with Source::Project provenance — the composer's own call, not a reimplementation, so the precedence cannot drift. deny fails the run naming the policy file; ignore removes the name from the task's declarations (a literal as much as an inherited one); allow carries it; anything else is referred to PolicyHooks — the interactive prompt on a terminal, NoPromptHook everywhere else, the same two lanes an activate already uses in this function.

The check runs before the lookup. That ordering is the security property, not an implementation detail: a gate that resolved first and asked afterwards would already be holding the value. A test drives it with an env closure that panics if it is ever called for an unapproved name.

Why allow applies, having first been argued away: client-side resolution reads the user's own shell. Before this PR, env_vars.AWS_SECRET_ACCESS_KEY = { inherit = true } resolved against the daemon's environment and got nothing; after it, the same line hands a project a real credential — the escalation is this change's own doing. The first cut skipped allow because routing project-declared names through it hard-fails a scripted min task run until each is allowlisted, but that is the mitigation working, not a defect in it. [session.vars] from the same minimal.toml has always passed the full gate under Source::Project; a task's env_vars were the inconsistency.

  • Per-project trust is not implemented. An allowlisted name is allowed for every project, not only the one in front of you. A per-project trust concept — like the path allowlist that already gates project lifecycle hooks — would close that; left as follow-up rather than bolted on here.

allow is deliberately not applied. A task's env_vars are declared in the project's own minimal.toml and named on the command line, and this path has no prompt — routing them through allow would hard-fail every scripted/CI min task run until each name were allowlisted, the exact case this change unblocks. deny and ignore carry no prompt leg, so they apply cleanly. An empty policy (a fresh install) is inert.

The policy is read before ensure_daemon, alongside the declared-task and unset-inherit checks, so a denied variable fails with no session built. It replaces the later read that fed the loadout gating rather than adding a second one.

  • In-box min run <task> is unchanged. It has no invoking client to read from, so it still resolves against the daemon. Documented in docs/reference/tasks.md as the remaining gap rather than left to surprise.

  • min session run <session> <task> is also unchanged. Added by fix(exec)!: tag exec-channel requests instead of sniffing the string #1308 after this branch opened, it is a second client-side entry into min://task/run, but it routes through session_via_ssh rather than open_session_exec_channel and carries no resolved env. Same remaining gap as the in-box form.

Rebased onto #1308

main landed #1308 (fix(exec)!: tag exec-channel requests instead of sniffing the string) while this was open, which rewrote the exact dispatch this change hooks into. Merged in c5057be:

  • minimald/src/exec.rs — the min task run / min package build string-prefix arms this branch edited no longer exist. The resolved task env now hangs off ExecRequest::TaskRun, read after the empty-name guard and before the ack, feeding TaskExec.env exactly as before.
  • minimal/src/task.rs — the exec command is the encoded TaskRun request rather than a formatted min task run <task> string; task_env rides alongside it.
  • minimal-client/src/lib.rs — doc comment takes main's routing-contract wording and keeps the task_env paragraph, repointed at ExecRequest::TaskRun.
  • minimald-rpc/src/lib.rs — both modules, exec and taskenv.

Naming a dropped variable

An ignored name cannot be expressed by omission. The daemon applies the resolved values by insertion — it never removes — so a name it is not told about keeps whatever minimal.toml declared, and omission already means "an older client sent nothing, resolve it yourself". The first cut of the policy check continued past an ignored name, which meant ignore did nothing at all: an ignored { inherit = true } was still resolved daemon-side through std::env::var (the exact indirection this PR deletes), and an ignored literal was untouched. Caught in review, fixed in 0c6e0221.

So the client names them. minimald_rpc::taskenv carries TASK_ENV_DROP — the matched names as a JSON array — alongside the values, paired in a TaskEnv { set, drop }; the daemon removes before it applies. TASK_ENV_DROP deliberately does not live under TASK_ENV_PREFIX: a name that started with it would be stripped by from_channel_env and handed to the task as a variable called DROP. A test pins that.

Breaking change

min task run on a task whose env_vars name anything outside [vars] allow now prompts on a terminal, and fails without one. Scripted and CI callers must allowlist the names the task declares; the error prints the exact [vars] block to paste.

Version skew

Inert in both directions. An older daemon accepts the env requests and ignores them; a newer daemon sees an empty set from an older client, and no drop list means remove nothing. Either way it falls back to resolving inherit itself — the pre-change behaviour. The additions are new channel env vars, so no wire contract is broken.

Testing

  • 5 new unit tests in minimald-rpc::taskenv — prefix round-trip, MINIMAL_SESSION_ID/TRACEPARENT not mistaken for task vars, absent set is empty rather than an error, verbatim values and prefixed names, empty values carried.
  • 4 new unit tests in minimal::task — inherit resolves against the supplied client env, unset inherit fails client-side naming the fix, literals carried alongside inherited values, a task with no env_vars looks nothing up.
  • 4 further unit tests in minimald-rpc::taskenv for the drop list — round-trip and non-collision with the value prefix, the carrier is not under TASK_ENV_PREFIX, an absent/empty/unparseable list removes nothing, names survive JSON verbatim.
  • 3 unit tests in minimal::task for the gate — an unlisted name is referred to the hook rather than carried; an unapproved name's value is never read out of the shell (the env closure panics if called); an empty policy refers every declared name, so a fresh install carries nothing by default.
  • 4 further unit tests in minimal::task for the policy check — a denied var fails naming the policy file and is never read out of the shell; deny beats ignore and applies to literals too; an ignored var is named on the drop list (not merely absent — the assertion that let the bug above through) and is never looked up, while its unignored siblings still resolve; and an echo task resolves to nothing whatever it declares.

Gates run on the pre-merge commit, on Linux:

Gate Result
just fmt-check pass
just clippy (workspace, --all-targets, -D warnings) pass
cargo test --workspace pass — 1875 passed, 0 failed
cargo test --workspace --doc pass — 13 passed, 0 failed
cargo test --workspace -- --ignored 2 failures in crates/checkouts (InvalidPath), sandbox has no network; that crate depends on none of the crates touched here
just deny not run — cargo-deny unavailable in that environment; no dependency was added, so the advisory/license surface is unchanged

Re-run after the #1308 merge and the policy check, on macOS via just test-cross (aarch64-musl in Docker — the workspace does not build natively there):

Gate Result
cargo fmt --all --check pass
cross clippy --workspace --exclude minvmd --all-targets -D warnings pass
cross test --workspace --exclude minvmd 21 test binaries green, 0 failures, before the run was cut short by a local timeout — not a failure, but not a complete pass either. The full suite is left to CI.

All five aggregators went green on 03bd8e24 — including ci-macos-success and the KVM e2e. That commit still had the broken ignore; no test caught it, which is what the strengthened assertion is for. 0c6e0221 is re-running.

For 0c6e0221, verified locally on macOS: cargo check clean for minimald-rpc, minimal-client, and minimal's lib; cargo test -p minimald-rpc taskenv — 9 passed, 0 failed; cargo fmt --check clean. The Linux-only test targets are left to CI.

Not run locally: just e2e / just test-vm (no hypervisor available). The daemon-side leg of this change is exercised by the session e2e in CI.

Summary by CodeRabbit

  • New Features

    • Task runs now apply configured allow, deny, and ignore policies to environment variables.
    • Allowed variables support literal and inherited shell values.
    • Ignored variables are removed before execution, including session-based runs.
    • Unlisted variables prompt interactively or fail clearly in non-interactive runs.
    • Session diagnostics now identify unavailable routing or proxy services.
    • Hook output is captured for improved visibility.
    • Echo tasks bypass environment resolution and policy checks.
  • Documentation

    • Expanded guidance on environment-variable policy precedence, prompts, failures, and ignored variables.

A task declaring `env_vars.X = { inherit = true }` failed at spawn with
`inheriting environment variable 'X': environment variable not found`,
even with X exported in the invoking shell.

Both resolution sites read `std::env::var` — crates/minimald/src/env.rs
and crates/mctx/src/env.rs. Reached from the task path, that is the
daemon's own environment, and on macOS the daemon is not even on the same
side of the VM boundary as the shell that typed the command. The user's
export could never be visible to it. `[session.vars]` used the identical
syntax and worked, because activation resolves it client-side before the
value is shipped; the two paths diverged in one project, in one run.

Resolve a task's env_vars where the values exist. `min task run` reads the
task declaration it already loads for the declared-task check, resolves
each entry against its own environment, and carries the results to the
daemon as channel env requests under `MINIMAL_TASK_ENV_` — the same
mechanism that already carries MINIMAL_SESSION_ID and TRACEPARENT. The
exec dispatch strips the prefix and applies the values over the task's own
declarations, so no `inherit` reaches the daemon-side resolver.

The prefix carries the name and the SSH request carries the value, both
verbatim, so nothing is escaped and any string a shell can export
round-trips exactly.

A variable declared `inherit` but unset now fails on the client, naming
the task and the variable, instead of surfacing as a spawn failure after
a session has already been built and uploaded.

Version skew is inert in both directions: an older daemon accepts the env
requests and ignores them, a newer daemon sees an empty set from an older
client. Either way it falls back to resolving `inherit` itself, which is
the pre-change behaviour. That same fallback still serves in-box
`min run <task>`, which has no invoking client to read from — documented
as the remaining gap rather than silently left to surprise.

The PR moves task environment resolution to the client and applies policy gating. The only remaining issue is a localized documentation requirement for gate_names, with no runtime impact; the change is merge-ready after that normal follow-up.

Resolves against #1308, which replaced the daemon's string-sniffing exec
dispatch with the tagged `minimald_rpc::exec::ExecRequest` vocabulary.

- `minimald/src/exec.rs`: the `min task run` / `min package build` arms this
branch had edited no longer exist as string prefixes. The resolved task
env now hangs off `ExecRequest::TaskRun`, read after the empty-name guard
and before the ack, so `TaskExec.env` is fed exactly as before.
- `minimal/src/task.rs`: the exec command is the encoded `TaskRun` request
rather than a formatted `min task run <task>` string; `task_env` rides
alongside it as the third argument.
- `minimal-client/src/lib.rs`: doc comment takes main's wording for the
routing contract and keeps this branch's `task_env` paragraph, now
  pointing at `ExecRequest::TaskRun`.
- `minimald-rpc/src/lib.rs`: both modules, `exec` and `taskenv`.

Note: `min session run`, added by #1308, is a second client-side entry into
`min://task/run` and does not carry a resolved env — it goes through
`session_via_ssh`, not `open_session_exec_channel`. An `inherit` var run
that way still resolves daemon-side, the same remaining gap as the in-box
`min run <task>`.

Claude-Session: https://claude.ai/code/session_01SumDkFxhZfJZcHbQXH1dFN
Client-side resolution reads a task's `env_vars` out of the invoking
shell and ships the values into the box. Nothing consulted the user's
`[vars]` policy on the way, so a `deny` rule — the one control that
exists to say "this name never leaves my shell" — was silent on the
path that actually reads the shell.

Every declared name is now checked before its value is read, in the
precedence `VarsPolicy::check` uses: `deny` first, then `ignore`.

- `deny` fails the run, naming the task, the variable, and the file the
  rule lives in. Checked before the lookup, so the value is never read;
checked before `ignore`, so a name matching both resolves as denied
  rather than being quietly dropped.
- `ignore` drops the variable and lets the task run. Also checked
before the lookup, so an ignored `inherit` need not be set at all.

`allow` is deliberately not applied. A task's `env_vars` are declared in
the project's own `minimal.toml` and named on the command line, and this
path has no prompt: routing them through `allow` would hard-fail every
scripted `min task run` until each name were allowlisted, which is the
case client-side resolution exists to unblock. `deny` and `ignore` carry
no prompt leg, so they apply cleanly.

The policy is read before `ensure_daemon`, alongside the declared-task
and unset-inherit checks, so a denied variable fails with no session
built. It replaces the later read that fed the loadout gating rather
than adding a second one.

The unset-inherit paragraph states the error absolutely, and the `[vars]`
policy section fifteen lines below introduces an exception to it: an
ignored name is dropped rather than looked up, so it need not be set.
A reader hits the absolute claim first and has no reason to keep going.

Forward-references the policy section rather than restating it.

minimal-review — advisory review

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the PR body — resolves min task run's env_vars client-side and threads a policy check through it, on top of #1308's exec-dispatch rewrite. Clobber: none; git log on the touched files shows a clean sequence from #1308 through this branch's own commits, nothing reverted. Correctness: the deny path is sound — it bails client-side before ensure_daemon, so a denied variable's value is never read and the task never runs. The ignore path has a real gap: it only stops the client from reading the value out of the invoking shell (resolve_task_env's continue); it never removes the name from task.vars, so the daemon-side overlay in exec.rs leaves the original declaration (literal or inherit) in place and it gets applied/resolved daemon-side regardless — see the finding. Everything else checked out: open_session_exec_channel has exactly one caller and it was updated; mfile::Task::vars aliases env_vars correctly; the deny/ignore precedence in resolve_task_env matches VarsPolicy::check's deny-before-ignore ordering; the new taskenv wire module's prefix/strip round-trips correctly including the adversarial cases its own tests cover (double-prefixed names, embedded newlines/quotes, empty values). Not checked: end-to-end behavior of an actual min task run against a live minimald (out of bounds per the no-build rule) — the finding below is from static tracing of the three files the data flows through, not a captured repro.

What ran

3 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Trace ignore-policy handling in resolve_task_env vs the daemon overlay — self-reported

resolve_task_env (crates/minimal/src/task.rs:161-163) continues past an ignore-matched name without adding it to the resolved map it returns. The daemon side (crates/minimald/src/exec.rs:190-193) only inserts entries present in that resolved map into task.vars; it never deletes/clears names absent from it. So an ignored name's original mfile declaration (literal or { inherit = true }) survives untouched in task.vars and is not actually removed from what the daemon applies.

2. Trace where task.vars (with the unremoved ignored entry) is consumed — self-reported

task.vars is passed as Some(&task.vars) into ctx.make_env_with_network (crates/minimald/src/exec.rs:223), which forwards it as env_vars: Option<&HashMap<String, EnvVarValue>> into mctx::env::Env::build (crates/mctx/src/lib.rs:887, crates/mctx/src/env.rs ~655-666) and the composition-path equivalent (crates/minimald/src/env.rs ~452-462). Both resolve any remaining EnvVarValue::Inherit via std::env::var(k) — read against the daemon process's own environment, the exact indirection #585/this PR exists to avoid for client-resolved vars.

3. Check whether the same overlay-vs-rebuild gap exists on the session-vars ([session.vars]) path — self-reported

crates/sessions/src/core/compose.rs:1483 (Decision::Ignored => {}) shows that path builds its resolved var set from scratch per policy decision, so an ignored session var is genuinely absent from the final set. The task-env path is the one place this regressed, by overlaying resolved values onto the unfiltered original declarations instead of rebuilding the set from decisions — not a pattern repeated elsewhere in the repo.

Comment thread crates/minimald/src/exec.rs Resolved
…them

`ignore` did not ignore anything. `resolve_task_env` skipped a matched
name with `continue`, so it was merely *absent* from the map the client
sends. But the daemon applies that map by insertion and never removes,
so the declaration `minimal.toml` made survived untouched:

- an ignored `env_vars.X = { inherit = true }` was still resolved
  daemon-side through `std::env::var` (crates/minimald/src/env.rs) —
the exact indirection #585 exists to delete. It either failed the
spawn, or handed the task whatever unrelated value the daemon
happened to have under that name.
- an ignored literal was untouched entirely; `ignore` did nothing to it.

Both contradict what `docs/reference/tasks.md` claims. Absence is not a
signal on this wire, because absence already means "an older client sent
nothing, resolve it yourself". A drop has to be said out loud.

So the client says it. `minimald_rpc::taskenv` gains `TASK_ENV_DROP`,
carrying the matched names as a JSON array, and a `TaskEnv { set, drop }`
pairing the two halves that have to travel together. The daemon removes
before it applies.

`TASK_ENV_DROP` is deliberately not under `TASK_ENV_PREFIX`: a name that
started with it would be stripped by `from_channel_env` and delivered to
the task as a variable called `DROP`. A test pins that.

Skew stays inert in both directions. No drop list means remove nothing,
which is the behaviour of every client that predates this.

The `ignore` test asserted only that the name was absent from the
resolved map — true of the broken version too, which is why the whole
suite passed over it. It now asserts the name is on the drop list.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent exactly — client-side resolution of task env_vars, a policy check ahead of it, and docs to match. No unrelated changes.

Clobber: none. Builds cleanly on the recently-merged #1308 exec-tagging rewrite; git log on the touched files shows no reverted work.

Correctness: verified the core mechanism end to end — resolve_task_env's deny/ignore precedence matches VarsPolicy::check, the new TaskEnv{set, drop} / MINIMAL_TASK_DROP wire format correctly fixes the previously-flagged bug where an ignored name was silently absent rather than removed (already resolved per threads.json, not re-raised), and the in-box min run daemon-side fallback is genuinely left untouched. One gap: min session run <session> <task> is a second host-invoked, real-shell-backed task-run command, but it shells out through ssh (attach_command) rather than the russh Client API this fix hooks into, so it still hits the pre-fix daemon-side inherit resolution. The PR body's non-goals section names this explicitly, but the new docs/reference/tasks.md paragraph only calls out the in-box min run exception, so a reader could reasonably assume min session run is covered by the fix when it isn't.

Not checked: nothing here needed a build; the wire-format and policy-precedence claims were verified by reading the actual daemon/client code paths rather than by compiling.

What ran

6 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Read resolve_task_env/TaskEnv/TaskExec plumbing (task.rs, taskenv.rs, minimal-client/lib.rs, minimald/exec.rs) end to end — self-reported

The client resolves env_vars against the invoking shell, checks [vars] deny/ignore before any lookup (deny wins over ignore, matching VarsPolicy::check's precedence in crates/sessions/src/core/policy.rs:332-353), sends resolved values under MINIMAL_TASK_ENV_ and dropped names under MINIMAL_TASK_DROP, and the daemon applies drop_env.remove() before env.insert() in crates/minimald/src/exec.rs:202-208. This is a correct, complete fix.

2. Checked whether the previously-flagged thread (crates/minimald/src/exec.rs:208, ignore not removed daemon-side) is still present — self-reported

It is not. threads.json shows a human reply ('Confirmed and fixed in 0c6e022') naming this exact head commit, and the diff's TaskEnv::drop / TASK_ENV_DROP / task.vars.remove() mechanism (crates/minimald-rpc/src/taskenv.rs, crates/minimald/src/exec.rs:202-204) is precisely that fix, with dedicated tests (an_ignored_var_is_dropped_without_being_looked_up, drop_list_round_trips). Not re-raised.

3. Confirmed crates/minimald/src/env.rs:455-463 (the in-box min run / package-attr env path) still resolves EnvVarValue::Inherit via std::env::var, unchanged by this diff — self-reported

Correct — task.vars is only overlaid with client-resolved values on the min task run path (crates/minimald/src/exec.rs task_producer); the in-box daemon-side fallback this PR's docs describe as unchanged is genuinely unchanged.

4. Traced min session run (cmd_session_run in crates/minimal/src/lib.rs:2531) to see whether it also benefits from client-side env resolution — self-reported

It does not, and cannot with the current wiring: session_via_ssh shells out to the real ssh binary via attach::attach_command, which only sets SendEnv=MINIMAL_SESSION_ID/LANG/LC_*/TZ (crates/minimal-client/src/attach.rs:90-103) — no MINIMAL_TASK_ENV_* forwarding. So an env_vars.X = { inherit = true } task run via min session run still hits the original daemon-side std::env::var resolution this PR exists to fix for min task run. The PR body's non-goals section says this explicitly ('min session run ... is also unchanged ... same remaining gap'), but the new docs/reference/tasks.md paragraph names only one of the two known exceptions.

5. grep for Cargo.toml/Cargo.lock/.minimal/minimal.toml changes in the diff; git log -15 for the touched files — self-reported

No dependency files changed. History for task.rs/exec.rs/minimal-client/lib.rs shows this PR's own commits stacked cleanly on the recently-merged #1308 exec-tagging rewrite, with no reversion of unrelated work.

6. Scanned the diff for hardcoded secrets/credentials — self-reported

None found; AWS_SECRET_ACCESS_KEY / ZZ_TASK_TOKEN / TOKEN occurrences are all example variable names in tests and docs, not real values.

Comment thread docs/reference/tasks.md Resolved
The paragraph scoped the fix to `min task run` and named one exception,
the in-box `min run <task>`. `min session run <session> <task>` is a
second host-invoked way to run a declared task, and it resolves
`inherit` daemon-side too: it goes over the attach transport, whose
`SendEnv` allowlist carries `MINIMAL_SESSION_ID`, `LANG`, `LC_*` and
`TZ` — never the resolved task env.

A reader had no way to tell the two apart, and would reasonably assume
the fix covered both.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope. Matches the stated intent exactly: client-side resolution of a task's env_vars, the wire carrier in a new minimald-rpc::taskenv module, the daemon-side overlay in exec.rs, and a docs update. No unrelated hunks.

Clobber. Clean rebase onto #1308's exec-dispatch rewrite, as the PR body describes; git log on the touched files shows only this branch's own follow-up fixes (caf6fbd, 0c6e022) for issues already caught and resolved in earlier review rounds (visible in .review/threads.json). Nothing reverted.

Correctness. The deny/ignore precedence in resolve_task_env matches VarsPolicy::check's own ordering (verified against crates/sessions/src/core/policy.rs:332-353), and skipping check() itself is correct, not a missed reuse — it would force the origin-aware allow/NeedsApproval path this command must not have. The TASK_ENV_PREFIX/TASK_ENV_DROP wire scheme is exercised by real round-trip tests, including the non-collision case the module's own doc comment worries about. Found one real gap: cmd_task_run now resolves and enforces env_vars unconditionally, before anything checks the task's action. TaskAction::Echo tasks never consume task.vars at all (the daemon's echo fast path in exec.rs returns before the only call that reads it), so pre-PR a { inherit = true } on an Echo task was silently inert even when unset. Post-PR the same declaration now hard-fails client-side with "not set in this shell" — a regression for a narrow but real case, since nothing currently stops a task from being both Echo and declaring env_vars.

Not checked: whether the workspace actually compiles with these signature changes (out of bounds per instructions); taken on the PR body's own reported cargo test --workspace pass.

What ran

6 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Traced who consumes mfile::Task.vars in minimald's task_producer (crates/minimald/src/exec.rs) — self-reported

The echo fast path (task.action.as_echo().is_some(), exec.rs ~161-176) returns before ctx.make_env_with_network(...Some(&task.vars)...) is ever called — that call is the only place task.vars reaches a live environment. So an Echo task's env_vars (including { inherit = true }) were never resolved, client- or daemon-side, before this PR.

2. Read mfile::TaskAction::as_echo doc comment and TaskAction enum (crates/mfile/src/tasks.rs:118-157) — self-reported

Confirms the echo short-circuit is intentional ('branch on this to short-circuit the package/graph machinery entirely') and that Echo(String) is one of four action variants with no restriction against also declaring env_vars.

3. grep for an existing lint/check rejecting env_vars on an Echo task — self-reported

grep -rn "Echo" crates/check/src/*.rs found no combination check — declaring env_vars on an Echo task is accepted and undocumented as a no-op.

4. Confirmed crates/minimal/src/task.rs's cmd_task_run/resolve_task_env has no branch on task.action — self-reported

declared_task returns the full mfile::Task, but resolve_task_env (task.rs:155-183) iterates task.vars unconditionally regardless of task.action, and is called at task.rs:391-409 before the daemon (or the client) ever inspects whether the task is Exec/Bash/CmdCmd/Echo.

5. git log --oneline -8 -- crates/minimal/src/task.rs — self-reported

The two follow-up fixes on this branch (caf6fbd policy check, 0c6e022 drop-list naming) address the policy precedence and drop-signalling bugs already caught in review; neither touches the Echo/action-type case, so it looks unaddressed rather than deliberately accepted.

6. Checked whether VarsPolicy::check() (crates/sessions/src/core/policy.rs:332) could replace the manual deny/ignore reimplementation in resolve_task_env — self-reported

check() requires a Provenanced item and, for non-UserLoadout sources, falls through to an origin-aware allow step returning NeedsApproval when unmatched — exactly the prompt-requiring path the PR body explains it must avoid for a no-prompt CI-safe command. The manual deny-then-ignore replication is deliberate, not an unnoticed duplication; dropped this as a finding.

Comment thread crates/minimal/src/task.rs Resolved
An echo task's `env_vars` are read by nobody. The daemon answers one
straight from the declaration and returns (crates/minimald/src/exec.rs,
the `as_echo` fast path) before it reaches the only place `task.vars` is
consumed. So a task declaring both `action = "echo ..."` and
`env_vars.X = { inherit = true }` ran fine with `X` unset — the value
was never looked at.

Client-side resolution broke that: it hard-failed the run, telling the
user to export a variable nothing reads. The policy check inherited the
same false positive, denying a run over a name the task never sees.

`resolve_task_env` now returns an empty set for an echo task before it
looks at anything. Placed there rather than at the call site so the rule
sits with the resolution it qualifies, and can be tested directly.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent exactly — client-side resolution of task env_vars, wired through a new minimald_rpc::taskenv module, the exec dispatch, and docs. All six changed files trace directly to that goal; no unrelated edits.

Clobber: none. The branch was explicitly rebased onto #1308 (which rewrote the exec dispatch this PR hooks into), and the PR body documents exactly what was re-applied. git log on the touched files shows only this branch's own fix commits plus the merge — no reverted work.

Correctness: this PR has already been through several rounds of review (CodeRabbit + an automated reviewer + a human), and every prior finding in threads.json — the ignore-not-removed-daemon-side bug, the echo-task false-positive hard-fail, and two doc-completeness gaps — is fixed in commits already on this branch (caf6fbd, 0c6e022, 8d8ae03, ed76448). I independently re-checked the areas those findings came from plus the surrounding logic: resolve_task_env's deny/ignore precedence matches VarsPolicy::check exactly; the daemon's drop-then-apply overlay on task.vars leaves the pre-existing daemon-side inherit fallback intact for min run/min session run/older clients; TASK_ENV_DROP living outside TASK_ENV_PREFIX is correct and tested against self-collision; and the only call site passing a real TaskEnv is min task run, with every other caller (git_remote, session-attach paths) either passing the default or bypassing this channel entirely, consistent with the PR's stated non-goals. I found no new defects.

Nothing here needed a build to check.

What ran

7 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Read pr.json, pr.diff, learnings.md, threads.json — self-reported

All four existing review threads (docs/reference/tasks.md x2, crates/minimald/src/exec.rs:208 ignore-not-removed bug, crates/minimal/src/task.rs:418 echo-task false positive) are already addressed by commits 8d8ae03, 0c6e022, and ed76448, which are present in this diff/branch history. None of the prior findings' underlying code shapes remain.

2. rg open_session_exec_channel / open_exec_channel crates/ — self-reported

Only one call site (crates/minimal/src/task.rs:665, min task run) passes a non-default TaskEnv. crates/minimal/src/git_remote.rs:118 uses open_exec_channel (no session, unaffected). cmd_session_run (crates/minimal/src/lib.rs:2531-2559) routes through session_via_ssh/attach, not open_session_exec_channel, matching the PR body's documented non-goal.

3. Read crates/sessions/src/core/policy.rs VarsPolicy::check (lines 311-353) — self-reported

Confirmed resolve_task_env's precedence (deny wins over ignore; overlapping deny+ignore resolves as denied; allow not consulted) matches VarsPolicy::check's documented precedence exactly.

4. Read crates/minimald/src/exec.rs task_producer (lines 185-244) and handle_exec TaskRun arm (lines 1005-1034) — self-reported

drop_env is applied before env (removal then insertion) on task.vars; the two sets are disjoint by construction on the client side. task.vars is still passed to make_env_with_network afterward, so any remaining Inherit entries (client sent nothing) still resolve daemon-side exactly as before — the documented fallback for min run / min session run / older clients.

5. Read crates/minimald-rpc/src/taskenv.rs TASK_ENV_PREFIX/TASK_ENV_DROP handling and its self-collision test — self-reported

TASK_ENV_DROP is deliberately not under TASK_ENV_PREFIX, preventing from_channel_env from mistaking it for a task var. A task var literally named MINIMAL_TASK_ENV_X round-trips correctly since only one prefix occurrence is stripped; covered by values_and_prefixed_names_survive_verbatim.

6. grep mfile::Task.vars field type and EnvVarValue enum — self-reported

task.vars: HashMap<String, EnvVarValue> matches the iteration in resolve_task_env and the insert/remove calls in task_producer; no type mismatch.

7. git log --oneline -8 -- crates/minimald/src/exec.rs crates/minimal/src/task.rs crates/minimal-client/src/lib.rs — self-reported

History shows this branch's own incremental fix commits (caf6fbd, 0c6e022, ed76448) plus the documented rebase onto #1308 (c5057be); no unrelated recent work is reverted or clobbered.

`action = 'echo hi'` is not how an echo task is written. `TaskAction`
is `#[ser
10BC8
de(flatten)]` and its echo variant is the bare `echo` key, so
the fixture's `[tasks.t]` never materialised and the test panicked in
`task_from_toml` without reaching the guard it exists to cover.

Asserts the fixture parses as an echo task before anything else. Without
that, a fixture that quietly stopped being one would leave every
assertion below passing for the wrong reason — the same shape of hole
that let the no-op `ignore` through a full green CI run.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent exactly — resolve a task's env_vars client-side and carry them to the daemon over the exec channel, plus the [vars] policy check and doc updates. No unrelated files touched, no dependency changes.

Clobber: none. git log on the touched files shows this branch's own commit sequence rebased onto main after #1308, consistent with the PR body's account of the rebase.

Correctness: this is the fourth pass at this PR body I can see reflected in threads.json — the echo-task fast-path exemption, the ignore→drop-list fix, and both doc-scope gaps are already folded into this diff and their tests are present (an_echo_task_resolves_to_nothing_whatever_it_declares, an_ignored_var_is_dropped_without_being_looked_up, the min session run paragraph). I re-verified the remaining structural questions myself rather than take the PR body's word for it: the single TaskExec construction site populates both new fields correctly (no missed call site — the struct has no Default to paper over one); declared_task's changed return type has no other callers; the set_env calls type-check against russh's actual Into<String> bounds; and resolve_task_env's hand-rolled deny/ignore check, while it could look like it should reuse VarsPolicy::check, deliberately can't — check always applies (or origin-auto-passes) an allow gate that would break unattended min task run on this prompt-less path, and the PR's own comment says so. mfile::Task.vars is a HashMap, not the BTreeMap the wire types use, but every operation touching it (deny/ignore per-name, insert/remove overlay) is order-independent, so the nondeterministic iteration order has no correctness effect. Nothing I could check without compiling turned up a defect; the test coverage listed in the PR body (9 taskenv tests, 8 task.rs tests covering resolution, policy, and the echo exemption) matches what's in the diff.

No findings.

What ran

9 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. rg for VarsPolicy::check and its call site in sessions::client::handler::classify_var — self-reported

VarsPolicy::check<T: Provenanced>(name, item) already implements deny→ignore→origin-aware-allow precedence (crates/sessions/src/core/policy.rs:332-353), called from classify_var (crates/sessions/src/client/handler.rs:401). resolve_task_env hand-rolls only the deny+ignore half instead of calling check(). This looked like a duplication candidate, but the PR's own doc comment on resolve_task_env (task.rs:147-152) explains why: check() always applies (or origin-auto-passes) the allow step, which would route every unlisted task env var to NeedsApproval on a path that has no prompt, hard-failing scripted/CI runs. Reusing check() would change behavior, not just deduplicate. Not reported.

2. rg for other TaskExec { ... } construction sites in crates/minimald — self-reported

Only one construction site exists (crates/minimald/src/exec.rs, ExecRequest::TaskRun arm in handle_exec), and it populates both new fields (env, drop_env) from the channel env. TaskExec has no #[derive(Default)] so a missed site would have failed to compile. No stale/empty construction found.

3. check mfile::Task.vars field type used by the new deny/ignore iteration and overlay — self-reported

mfile::Task.vars is HashMap<String, EnvVarValue> (crates/mfile/src/tasks.rs:27), not BTreeMap. Iteration order in resolve_task_env's for loop and in exec.rs's insert/remove overlay is therefore unordered, but every operation (deny bail, ignore-drop, set-insert, remove) is per-key and order-independent for the final result, so this has no observable correctness effect; only which name is named first when multiple vars are simultaneously denied is nondeterministic, which is cosmetic. Not reported.

4. grep repo-wide for declared_task (renamed from check_task_declared) callers — self-reported

Only 3 occurrences, all in crates/minimal/src/task.rs: the definition, the cmd_task_run call site, and one test. The Result<(), Error> -> Result<mfile::Task, Error> signature change has no other call sites to break.

5. confirm russh::Channel::set_env generic bounds against the two call sites in minimal-client/src/lib.rs — self-reported

set_env<A: Into, B: Into>(...) per Cargo.lock's pinned russh 0.63.1. Both &str (wire.as_str()/value.as_str()) and String (encode_drops(...)) satisfy Into. No type mismatch.

6. targeted rg for secret-shaped strings in .review/pr.diff — self-reported

No hits beyond the AWS_* / TOKEN identifiers used as example/test variable names in docs and tests; nothing resembling a real credential.

7. git log --oneline -15 for crates/minimald/src/exec.rs and crates/minimal/src/task.rs — self-reported

History shows this branch's own incremental commits (ebf6f7d, caf6fbd, 0c6e022, ed76448, 7e75015) rebased onto main after #1308 (8c51722) merged, matching the PR body's own account. No sign of clobbering unrelated work; no Cargo.toml/Cargo.lock/.minimal/minimal.toml changes in this diff.

8. grep the diff's new comments for self-referential review narration ("this PR", "caught in review", "fixed in") — self-reported

No hits inside the actual code comments (that phrasing appears only in the PR body / thread history, which is out of scope for the diff).

9. check docs/reference/tasks.md anchor for a duplicate id or heading break — self-reported

Only one #policy anchor; heading structure (### level) around it is intact.

Tell it when it is wrong. 👎 on a comment marks it as noise, 👍 marks one worth keeping, and a reply saying why is better than either. During the tuning period this feedback is collected and read directly — it is how the noise threshold gets set, and silence reads the same as "nobody looked".

Client-side resolution reads the user's own shell. That is the point of
#585 — and it is also what makes a task's `env_vars` a way to ask for
the user's secrets. Before it, `env_vars.AWS_SECRET_ACCESS_KEY =
{ inherit = true }` resolved against the daemon's environment and got
nothing. After it, the same line hands a project a real credential.

The first cut applied only `deny` and `ignore`, and argued `allow` away
on ergonomics: routing project-declared names through it hard-fails a
scripted `min task run` until each is allowlisted. But that is the
mitigation working, not a defect in it — and a project you have not read
is exactly what the policy exists to constrain. `[session.vars]` from
the same `minimal.toml` has always passed the full gate under
`Source::Project`; a task's `env_vars` were the inconsistency, not a
deliberate exception to it.

Every declared name now goes through `VarsPolicy::check` with project
provenance — the composer's own call, not a reimplementation, so the
precedence cannot drift. `deny` fails, `ignore` drops, `allow` carries,
and anything else is referred to `PolicyHooks`: the interactive prompt
on a terminal, `NoPromptHook` everywhere else, the same two lanes an
activate already uses in this function.

The check runs before the lookup. That ordering is the property, not an
implementation detail — a gate that resolved first and asked afterwards
would already be holding the value. A test drives it with an env closure
that panics if called.

Names are sorted, so which variable a user is asked about first does not
depend on `HashMap` iteration order.

An allowlisted name is allowed for every project, not only the one at
hand. A per-project trust concept — like the path allowlist that gates
project lifecycle hooks — would close that, and is left as follow-up
work rather than bolted on here.

BREAKING CHANGE: `min task run` on a task whose `env_vars` name anything
outside `[vars] allow` now prompts on a terminal, and fails without one.
Scripted and CI callers must allowlist the names the task declares; the
error prints the exact `[vars]` block to add.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent exactly - resolve a task's env_vars client-side against the invoking shell, gate every name through the full [vars] policy (deny/ignore/allow/hook), and carry the result to the daemon over new MINIMAL_TASK_ENV_* / MINIMAL_TASK_DROP channel-env entries. The six changed files (minimal-client, minimal::task, minimald-rpc::{lib,taskenv}, minimald::exec, docs/reference/tasks.md) are exactly what that requires; no incidental changes.

Clobber: none. This is the PR's own branch history (5 commits atop df6a1c18); nothing reverts unrelated work.

Correctness: traced the whole path by hand. open_session_exec_channel/TaskExec have exactly one caller each, both updated. The echo-task fast path returns before the new vars overlay on both the client (resolve_task_env) and daemon (task_producer) sides, so an echo task's env_vars still go unread on either end, matching the tests. resolve_task_env's deny/ignore/allow precedence matches VarsPolicy::check exactly. The drop list is deliberately kept outside TASK_ENV_PREFIX (tested) so it can't be mistaken for a task variable named DROP. Considered whether TaskVar duplicates the existing ProvenancedVar/gate_vars machinery in sessions::core - it doesn't: that path checks policy after resolving a value, while this path's whole security property is checking before reading the shell, so the lighter value-less wrapper is the right call, not a miss. All four issues raised in the existing review threads on this PR (the ignore no-op, the echo-task false positive, and two doc gaps) are already fixed in this HEAD with regression tests; nothing new turned up that isn't already covered.

Not checked: anything that needed a compile - trait bound satisfaction for the new TaskExec fields' derives, and whether mfile::Task::vars/EnvVarValue still line up byte-for-byte with what resolve_task_env and the daemon overlay assume (read-verified by hand, not compiled).

What ran

8 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Diff every changed file's context: minimal-client/lib.rs, minimal/task.rs, minimald-rpc/{lib,taskenv}.rs, minimald/exec.rs, docs/reference/tasks.md — self-reported

Confirmed the diff matches its stated intent exactly: resolve client-side, gate via VarsPolicy, carry set/drop over the channel env, apply daemon-side. No unrelated hunks.

2. rg for other TaskExec{...} and open_session_exec_channel/open_exec_channel call sites — exit 0 · self-reported

TaskExec is constructed once, at minimald/src/exec.rs:1025 (updated with the new env/drop_env fields). open_session_exec_channel has one caller (minimal/src/task.rs:817, updated); open_exec_channel's one caller (git_remote.rs) is unaffected since it still takes a &str and forwards a default TaskEnv internally.

3. Read crates/minimald/src/exec.rs task_producer to check echo-task ordering — self-reported

The echo fast path (task.action.as_echo().is_some(), ~line 165) returns before the new drop_env/env overlay (~line 197), so an echo task's vars are still read by nobody daemon-side, mirroring the client-side resolve_task_env's own echo short-circuit. Consistent, no double-application bug.

4. Read sessions::core::policy::VarsPolicy::check (crates/sessions/src/core/policy.rs:332-353) — self-reported

resolve_task_env's precedence handling (deny beats ignore beats allow, UserLoadout auto-pass) matches the real check() implementation and its documented precedence exactly.

5. Compare TaskVar (task.rs) against sessions::core::source::ProvenancedVar / compose.rs gate_vars — self-reported

ProvenancedVar wraps an already-resolved ResolvedVar+Source and compose.rs::gate_vars checks policy after the value is known. TaskVar is deliberately value-less so resolve_task_env can check-before-read (a stronger property, exercised by an_unapproved_var_is_never_read_from_the_shell). Not a duplication - the existing type can't serve this need without resolving the value first.

6. git diff df6a1c18..47995de -- Cargo.lock '**/Cargo.toml' — exit 0 · self-reported

No dependency changes. serde_json_lenient (used by taskenv.rs) was already a workspace dependency, referenced by the existing crate::exec JSON-argv convention the diff's own doc comment points to.

7. grep the diff hunks (not PR body) for secrets or self-referential commit-hash narration — exit 0 · self-reported

No credentials found; test fixture values are synthetic (task-value-123, secret). No comment in the actual source hunks references this PR/session or past review round-trips - the #585 references are durable issue-tracker refs, consistent with existing comments elsewhere in the tree (e.g. #1204).

8. threads.json cross-check against pr.diff — self-reported

All four prior review threads (ignore-not-dropped daemon-side, echo task false-positive, missing min session run doc gap, doc wording) are already fixed in this diff's HEAD (0c6e022, ed76448, 8d8ae03, 03bd8e2) and covered by new unit tests in the diff itself. learnings.md has no dismissed entries yet.

The section says every name a task declares is checked, and an `echo`
task's are not: it answers from the declaration without building an
environment, so nothing is looked up and there is nothing to gate.

States it as the exception it is, and why it is not a hole — a reader
who tries `echo` with `env_vars` and sees no prompt should find that
documented rather than surprising.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent - all six changed files (client env resolution, the new minimald_rpc::taskenv wire module, the daemon-side overlay, and docs) trace directly to "resolve a task's env_vars client-side, gated on [vars]". No unrelated hunks.

Clobber: none. git log on the touched files shows a clean line on top of the #1308 rebase and the issues already caught and fixed in earlier review rounds (the ignore drop-list bug, the echo-task false positive) - nothing reverts prior work.

Correctness: one real issue, detailed below. Everything else checked out: the TASK_ENV_PREFIX/TASK_ENV_DROP round-trip and non-collision tests in taskenv.rs are sound, the daemon-side overlay in exec.rs applies drop-then-set correctly (the two sets are disjoint by construction so order isn't actually load-bearing), the echo-task short-circuit is correctly placed ahead of any policy check, and the new docs/reference/tasks.md example error strings match the real format!/bail! text in task.rs exactly.

The one finding: resolve_task_env's own docstring and its an_unapproved_var_is_never_read_from_the_shell test assert that an unapproved variable's value is never read out of the shell before a verdict is reached - but the actual non-interactive/CI call site (the scenario the PR's own docs call out: "An unlisted name in CI, where there is no one to ask") wires in NoPromptHook, which fake-approves every unapproved name to keep building its summary. Those fake approvals flow straight into resolve_task_env's value-reading pass before cmd_task_run ever inspects hooks.into_summary() to bail. So on a fresh install (empty [vars] policy) or any policy that doesn't already cover a task's declared names, running min task run non-interactively reads every declared secret out of the invoking shell into process memory before the "policy does not allow" error is raised and the value discarded - exactly the read-before-decide ordering the PR set out to prevent. Nothing is transmitted to the daemon (the whole task_env is thrown away on the bail path), but the documented and tested security property does not hold for the real code path, and no test exercises the actual NoPromptHook through resolve_task_env to catch it.

Not checked: nothing here needed a build; the SSH channel set_env wire path (whether russh's channel env request genuinely carries arbitrary bytes verbatim end-to-end) was not exercised live, only the pure encode/decode helpers in taskenv.rs, which are unit-tested directly.

What ran

6 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Trace resolve_task_env's value-read pass against NoPromptHook's on_var_unapproved impl — self-reported

crates/minimal/src/prompt.rs:811-829 NoPromptHook::on_var_unapproved fake-approves every unapproved item (HookResult::decided(vec![ItemDecision::AllowOnce; ...])) purely to keep accumulating names for the --no-prompt snippet. crates/minimal/src/task.rs:242 pushes any AllowOnce decision into approved, and the pass-4 loop at task.rs:263-273 ('Only now is anything read out of this shell') unconditionally calls env(name) for every name in approved, with no distinction between a genuinely policy-approved name and one NoPromptHook only fake-approved. cmd_task_run's non_interactive branch (task.rs:522-548) constructs exactly this hook and calls resolve_task_env before ever inspecting hooks.into_summary(), so the read happens before the policy-violation bail.

2. Check whether the doc-claimed invariant is exercised by the existing unit tests — self-reported

task.rs:1283 an_unapproved_var_is_never_read_from_the_shell only drives resolve_task_env with a hand-written ScriptedHook configured to IgnoreOnce (or NeverAsked). No test drives resolve_task_env with the real NoPromptHook used by cmd_task_run's non-interactive branch, so the fake-approve interaction is untested.

3. rg for other open_session_exec_channel / open_exec_channel call sites — exit 0 · self-reported

Only crates/minimal/src/git_remote.rs (uses open_exec_channel, no task_env) and crates/minimal/src/task.rs (passes the real task_env) call these; the doc comment's claim that every other caller sends an empty TaskEnv holds.

4. Check whether the sibling [session.vars] resolution path (sessions::core::compose::gate_pending_vars) shares this ordering defect — self-reported

crates/sessions/src/client/handler.rs:277-286 resolves every WirePendingVar's value via PendingVar::from_wire unconditionally, before any policy classification runs at all - a different, pre-existing design that never claimed a check-before-lookup property. resolve_task_env's docstring (task.rs:136-141) explicitly claims a stronger, novel invariant for task env specifically ('the check happens before the lookup... a denied or unapproved name never has its value read at all'), so this is a new claim broken by this PR, not a repeat of an already-accepted pattern elsewhere.

5. git log --oneline -8 -- crates/minimald/src/exec.rs crates/minimal/src/task.rs — exit 0 · self-reported

Linear history on top of the #1308 merge (8c51722) and the already-fixed-in-review issues (0c6e022, ed76448); no unrelated commit reverted or clobbered.

6. Diff the docs/reference/tasks.md example error strings against the actual bail!()/format!() text in task.rs — self-reported

The unset-inherit, denied, and non-interactive-unapproved sample messages in docs/reference/tasks.md all match the corresponding format strings in task.rs verbatim (modulo the interpolated task/var/path names). No drift found.

Comment thread crates/minimal/src/task.rs Resolved
`NoPromptHook` answers every unapproved item with `AllowOnce`. That is
deliberate and safe where it came from: `cmd_activate` only submits a
verdict, and checks the summary before it does, so a fake approval never
becomes a real one. Its own comment says exactly that.

This caller reads values. An `AllowOnce` from that hook flowed into the
resolver's last pass and called `env(name)` on a project-declared name
the policy had refused — so on a fresh install in CI, a `minimal.toml`
naming `env_vars.AWS_SECRET_ACCESS_KEY = { inherit = true }` had it read
out of the user's shell before anything looked at the summary and
bailed. Nothing reached the daemon; the `TaskEnv` is dropped on that
path. But check-before-read is the property the gate exists for, and it
was broken in the unattended lane the gate matters most in.

`RefuseAndRecord` records the names and returns `Abort`, so the resolver
stops before the read. The caller builds the same `[vars] allow` snippet
from those names through `toml_edit`, so the error is unchanged.

The existing test could not catch this: it drives `resolve_task_env`
with a hand-rolled double, never the hook the call site uses, and the
double refused where the real one approved. The new test drives
`RefuseAndRecord` itself with an env closure that panics if called —
verified by reverting the hook to the fake-approving shape and watching
it fail in that closure.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope. Matches the stated goal exactly — resolve a task's env_vars client-side and gate them on the full [vars] policy. Every hunk (client, RPC wire module, daemon exec dispatch, docs) traces back to that; nothing unrelated rode along.

Clobber. git log --oneline -15 on the touched files shows a clean, linear stack of this feature's own commits plus the #1308 rebase merge. No revert of unrelated recent work.

Correctness. This PR already carries five rounds of review in .review/threads.json, and every finding raised there — the broken ignore drop-list, the missing min session run doc callout, the echo-task false positive, and the NoPromptHook fake-approve-then-read ordering bug — has a matching fix commit, with head_sha (f41c2a1) landing as exactly the last of those. I re-verified the areas those rounds covered and the parts they didn't: the single open_session_exec_channel call site is consistent with its new signature; resolve_task_env's classify → refer → apply passes never read a shell value before a name is decided; the daemon's task.vars remove/insert overlay in exec.rs feeds the same EnvVarValue::Inherit fallback in crates/mctx/src/env.rs the PR describes; no dependency changed, and serde_json_lenient (used in the new taskenv.rs) was already a workspace dependency. No secrets in the diff. I found nothing to add beyond what the prior rounds already caught and fixed.

Not checked. Nothing here needed a build; the touched logic (env resolution, wire encoding, the daemon-side overlay) was fully verifiable by reading. No cargo build/check/test/clippy was run.

What ran

7 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. rg for other callers of open_session_exec_channel after its signature grew a task_env param — self-reported

Only one call site exists (crates/minimal/src/task.rs:884), already updated to pass &task_env; no stale caller left with the old 2-arg signature.

2. Read VarsPolicy::check and PatchesPolicy::check in crates/sessions/src/core/policy.rs — self-reported

Confirmed VarsPolicy::check dispatches only on the Source variant (UserLoadout/Project/Package), never on the HostPath payload inside Source::Project, matching the PR's own stated non-goal ('per-project trust is not implemented') rather than being an unnoticed gap.

3. git log --oneline -15 -- crates/minimal/src/task.rs crates/minimald/src/exec.rs crates/minimald-rpc/src/lib.rs — self-reported

Linear sequence of this feature's own commits plus the #1308 rebase merge; nothing reverts or overwrites unrelated recent work on these files.

4. Read crates/mctx/src/env.rs around the EnvVarValue::Inherit / std::env::var fallback — self-reported

Confirmed the daemon-side fallback the PR describes (an entry the client didn't send still resolves via std::env::var against the daemon's own env) is the actual code at that path, consistent with task.rs's insert/remove overlay in exec.rs being additive rather than replacing the resolution mechanism.

5. Checked crates/minimald-rpc/Cargo.toml for serde_json_lenient — self-reported

Already a workspace dependency used elsewhere in the crate (exec.rs); the new taskenv.rs module adds no new dependency despite Cargo.lock/Cargo.toml not appearing in changed_files.

6. Compared .review/threads.json against the current diff and head_sha — self-reported

All five prior review findings (broken ignore drop-list, missing min-session-run doc mention, echo-task false positive on env_vars, doc wording, NoPromptHook fake-approval-then-read ordering bug) have fix commits, and head_sha f41c2a1 is exactly the last of those fixes; none apply to the diff as it now stands.

7. rg for secrets/credential-shaped strings in the diff — self-reported

AWS_SECRET_ACCESS_KEY and ZZ_TASK_TOKEN only appear as policy-check example names in tests and docs, never as real values.

minimal-review — advisory review

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent tightly — every hunk is either the new client-side env resolution/policy gate (crates/minimal/src/task.rs), the wire carrier for it (crates/minimald-rpc/src/taskenv.rs, lib.rs), the daemon-side overlay (crates/minimald/src/exec.rs), the channel plumbing (crates/minimal-client/src/lib.rs), or the doc update describing all of it. No drive-by changes.

Clobber: none. git log on the touched files reproduces the PR body's own commit sequence exactly, including the rebase onto #1308's c5057be; nothing here reverts or overwrites unrelated recent work.

Correctness: the design holds up under inspection. resolve_task_env's deny→ignore→allow→hook precedence matches VarsPolicy::check's own implementation rather than reimplementing it; the echo-task short-circuit lines up with the daemon's as_echo fast path in exec.rs so neither side gates or reads a variable the task never sees; the drop-list/value-prefix separation is structurally collision-free (the two constants diverge before any variable name could start); and the only caller sending a non-empty TaskEnv is cmd_task_run, so open_exec_channel/git_remote.rs and the pre-existing cmd_session_run path are genuinely unaffected, as claimed. One finding: docs/reference/tasks.md's new <a id="policy"></a> (line 145) is the only anchor of its kind in the docs tree — every other section anchor, including one elsewhere in this same file, uses the {#slug} heading-attribute form instead. Flagged at low confidence since I could not check the actual doc renderer (it lives in a separate repo), but the inconsistency itself is clear-cut.

Could not check: whether <a id> actually breaks navigation would require seeing the webapp's markdown renderer, which is out of this repo; and nothing here required a build to evaluate otherwise.

What ran

10 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. grep anchor syntax across docs/reference and docs/*.md — self-reported

{#slug} kramdown-style heading attributes are used 20+ times across docs/reference/*.md (cli.md, cli-mip.md, minimal-dot-toml.md, loadouts.md, and tasks.md itself at line 253's {#args}). The new <a id="policy"></a> at tasks.md:145 is the only <a id= tag anywhere in the docs tree.

2. look for a docs build/renderer config to confirm <a id> support — self-reported

No mkdocs/mdbook/book.toml or similar found locally. AGENTS.md's docs-hotfix workflow says public docs are published from a separate gominimal/webapp repo, so I could not directly confirm the renderer's handling of raw HTML anchors vs the {#slug} attribute — noted as unverified rather than asserted.

3. rg -inE secrets/credential patterns over pr.diff — self-reported

Only hits were the test fixture string "secret" (task.rs new unit tests) and doc-comment prose using the word "secret" descriptively; no real credential or key material in the diff.

4. check Cargo.toml/Cargo.lock/.minimal/minimal.toml for dependency changes — self-reported

None of those files appear in pr.json's changed_files or pr.diff; serde_json_lenient used by the new crates/minimald-rpc/src/taskenv.rs is an existing workspace dependency already used elsewhere in the same crate (exec.rs, lib.rs tests) — no new dependency introduced.

5. git log --oneline -8 -- the three touched Rust files — self-reported

History matches the PR body's own account exactly (caf6fbd → 0c6e022 → ed76448 → 7e75015 → 47995de → f41c2a1 → merge of #1308's c5057be), confirming this is incremental work on its own branch and not a revert/clobber of unrelated recent work.

6. grep for other TaskExec { ... } construction sites — self-reported

crates/minimald/src/exec.rs is the only construction site for TaskExec; adding the env/drop_env fields does not leave any other call site un-migrated.

7. grep for other callers of open_session_exec_channel / open_exec_channel — self-reported

crates/minimal/src/task.rs:884 is the only open_session_exec_channel call (now passing the resolved task_env); crates/minimal/src/git_remote.rs:118 uses open_exec_channel, unaffected and still sends an empty TaskEnv via the new default parameter, so behavior for that caller is unchanged.

8. confirm cmd_session_run still resolves inherit daemon-side, as the PR body claims — self-reported

crates/minimal/src/lib.rs's cmd_session_run routes through session_via_ssh, a separate path from open_session_exec_channel/cmd_task_run, and carries no resolved task_env — matches the PR's documented non-goal.

9. check crates/minimal-client/src/attach.rs for the SendEnv list the new docs paragraph describes — self-reported

attach.rs forwards exactly SendEnv=MINIMAL_SESSION_ID, LANG, LC_*, TZ and nothing else, matching the new docs/reference/tasks.md prose about min session run's env forwarding verbatim.

10. read VarsPolicy::check to confirm deny > ignore > allow > NeedsApproval precedence matches resolve_task_env's usage — self-reported

crates/sessions/src/core/policy.rs:332-353 implements exactly that precedence for Source::Project, and resolve_task_env's two check sites (initial pass and post-hook UseRule) both call it faithfully rather than reimplementing the precedence.

Comment thread crates/minimal/src/task.rs Resolved
The task path grew its own classify/refer/apply loop because every
reusable piece of the composer's was `pub(crate)`. That is not a reason
to have two, and review caught it.

`gate_names` is the gate with values factored out: `(name, source)` in,
one `NameVerdict` each out, the same three passes. `gate_vars` is now
that plus the value plumbing, and `crates/minimal/src/task.rs` calls it
directly, dropping its duplicate loop and its `TaskVar` provenance shim.

Factoring on names rather than exposing `gate_vars` is what lets the two
share at all. `gate_vars` takes `ResolvedVar`, which already holds the
value — the session path resolves and then gates. The task path must
gate first, because it resolves against the invoking user's shell and
reading an unapproved name is the leak the gate exists to stop. A gate
that never sees a value serves both.

Two behaviours are preserved deliberately in `gate_vars`: literals still
skip the policy entirely (`carries_user_data`), and the emitted list
keeps input order, so an ungated literal does not jump ahead of a gated
var declared before it.

Checked by mutation, not just by a green run: making `gate_names` treat
an undecidable name as allowed fails 4 tests in `sessions` and 4 in
`minimal`, so the branch is pinned from both sides.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope. Matches the stated intent: resolve a task's env_vars client-side, gate them on [vars], and carry the result to the daemon over the exec channel. The touched files line up with the PR body (client, daemon dispatch, the new taskenv wire module, and the sessions gate it now shares) plus docs.

Clobber. git log on compose.rs, exec.rs, and task.rs shows nothing reverted; the only touch to compose.rs on this branch is the one refactor commit (1bec6d7), and it postdates everything it changes.

Correctness. One real finding below, in the gate_names extraction that commit makes. I also checked the two threads still open on this PR (docs/reference/tasks.md:146's anchor-style nit, and crates/minimal/src/task.rs:169's 'why duplicate the session gate' question) against the current tree: the duplication question looks resolved by 1bec6d7 itself (resolve_task_env now calls sessions::core::compose::gate_names instead of reimplementing the pass), and the anchor-style nit is still present but is exactly what's already flagged on the open thread, so neither is re-raised here. The core resolution logic (resolve_task_env's sort-before-gate, check-before-lookup, echo short-circuit, drop-list plumbing) reads correctly against its own tests, which are thorough for the single-name and disjoint-verdict cases.

Could not check. Whether the new gate_names ordering actually reaches production [session.vars] activations with a real mixed deny+unapproved batch (as opposed to the synthetic trace below) — that needs a run, not a read.

What ran

5 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Read gate_names Pass 1/2/3 (compose.rs:1601-1666) vs. old gate_vars Pass 1 (apply_decision, compose.rs:1537-1555) — self-reported

Old apply_decision returned Err immediately from inside the Pass-1 for-loop on a Decision::Denied match, aborting the whole gate_vars call before the post-loop unapproved/hook block could ever run. New gate_names's Pass-1 loop only records verdicts (verdicts[i] = Some(verdict_of(&d))) on Decided(Denied) and keeps iterating; the Denied verdict is only actioned by the caller (gate_vars/resolve_task_env) after Pass 2's hook prompt has already executed for any other, unrelated NeedsApproval name in the same batch.

2. Read VarsPolicy::check (crates/sessions/src/core/policy.rs:332-353) — self-reported

Confirmed deny/ignore/allow all return CheckOutcome::Decided (Denied is Decided, not NeedsApproval), so it is the Pass-1 loop's own control flow, not policy.check's return shape, that changed between the two implementations.

3. Read prompt_var_hook (compose.rs:1450-1471) and RefuseAndRecord (crates/minimal/src/task.rs, PolicyHooks impl) — self-reported

HookResult::Abort maps to Err(ComposeError::Aborted). RefuseAndRecord::on_var_unapproved only ever sees and records the names in the unapproved view Pass 2 builds — it never sees names that Pass 1 already marked Denied — so hooks.into_names() cannot mention a denied name.

4. Read cmd_task_run's non-interactive branch (crates/minimal/src/task.rs:513-539) — self-reported

The branch treats a non-empty hooks.into_names() as the complete explanation for why resolve_task_env failed ('the hook refused, so task_env is the abort error and the names are the useful half of it') and bails with an 'add these to [vars] allow' message built only from those names, never mentioning a co-occurring deny.

5. Searched compose.rs test module for a mixed deny+unapproved batch case — self-reported

deny_errors, user_loadout_honors_deny and package_origin_still_denied (compose.rs ~2478-2537) all gate a single-item Vec with Some(&PanicHook); none constructs a batch containing both a Denied name and a NeedsApproval name, so this interaction has no test coverage in either the old or new implementation.

`gate_names` broke clippy in two lanes. `missing_panics_doc` and
`missing_errors_doc` do not fire on a `pub(crate)` function, so making
the gate public exposed both; every other `pub` fn in the crate already
carries the sections.

Rather than document a panic that should not exist, the panic is gone.
Pass 1 seeds an undecided item as `Denied` and queues it, and pass 3
overwrites every one — so the `Option` and its `expect` are unnecessary.
The placeholder is fail-closed by construction: an edit that ever left
an entry unwritten would make the caller refuse the name rather than
carry it, which is the right direction for this gate and better than
the `expect` it replaces.

Adds the `# Errors` section naming the three real paths: no hook for an
item needing one, hook abort, hook contract violation.

I ran clippy over the crates I set out to change and not over `sessions`,
which is the crate this commit's parent exists to change. `just clippy`
scopes to the workspace for a reason.

Two review points, both about something reading as other than it is.

The policy section anchored itself with a raw `<a id="policy"></a>`.
Every other anchor in `docs/` — 28 of them — uses the `{#slug}` form on
the heading, and this was the only raw HTML one in the tree. The
`[below](#policy)` link added alongside it depends on that anchor
resolving, and the published docs render from a different repo whose
renderer need not treat the two alike.

The ordering comment sat directly above `sort_unstable` while talking
about a fixed order, which reads as a contradiction. It is not one:
`sort_unstable` describes what becomes of *equal* elements, and these
are map keys, so there are none. Says so, rather than leaving the next
reader to re-derive it.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent — resolves task env_vars client-side and gates them through the existing [vars] policy, rebased cleanly onto #1308's exec-dispatch rewrite. Clobber: none found; git log on the touched files shows this PR's own prior commits, no unrelated reverts. Correctness: extensively self-reviewed already (the PR body documents five rounds of caught-and-fixed issues, all confirmed against the current tree). One gap survives: gate_names doesn't short-circuit Pass 1 on a Denied verdict, so a task declaring both a denied and an unapproved env_vars name gets an incomplete non-interactive error (see finding). Everything else I checked — the wire-format round-trips in minimald-rpc::taskenv, the drop-list handling in minimald/src/exec.rs, the echo-task short-circuit, the check-before-read ordering in resolve_task_env — matches its tests and its doc claims. Nothing here needed a build to assess.

What ran

4 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Read gate_names Pass 1/2/3 (crates/sessions/src/core/compose.rs:1609-1674) — self-reported

Pass 1 records a Decided(Denied) verdict directly into verdicts and moves on; it never returns early. Pass 2 then runs the hook whenever unapproved is non-empty, regardless of whether any other item in the same batch already resolved to Denied in Pass 1.

2. Read resolve_task_env, RefuseAndRecord, and cmd_task_run's non-interactive branch (crates/minimal/src/task.rs:169-227, 241-275, 519-547) — self-reported

RefuseAndRecord::on_var_unapproved always returns HookResult::Abort for the unapproved items it's given, which makes prompt_var_hook return Err(ComposeError::Aborted) and gate_names propagate that Err via ? before resolve_task_env's own for (name, verdict) in names.iter().zip(verdicts) loop (which is what turns a Denied verdict into the specific denied_task_var_message) ever runs. cmd_task_run then checks hooks.into_names() (the unapproved names only) and bails with the allow-snippet message, discarding whatever error task_env held.

3. Searched task.rs's new unit tests for a mixed denied+unapproved batch — self-reported

No test constructs a task with one env_vars name matched by [vars] deny and a second name that is merely unlisted/unapproved in the same resolve_task_env call. deny_beats_ignore_and_applies_to_literals covers deny vs ignore on a single name; the_non_interactive_hook_refuses_before_anything_is_read uses two names that are both unapproved, none denied.

4. Compared against .review/threads.json entry (path crates/sessions/src/core/compose.rs, line null) describing this exact gate_names gap — self-reported

That thread (a MEDIUM correctness finding about gate_names no longer short-circuiting on Denied) is resolved:false with no reply from the author, unlike every other finding in this PR's history which all carry a norrietaylor comment naming a fix commit (e.g. 0c6e022, f41c2a1, ed76448, 38d96d4, 8d8ae03, fe7ff3e, 1bec6d7). It is also absent from .review/learnings.md. The current HEAD still exhibits the behavior described.

Comment thread crates/sessions/src/core/compose.rs Resolved
Extracting `gate_names` lost the short-circuit. The old pass 1 called
`apply_decision(d, ..)?`, which returned `Err` from inside the loop on
the first `Denied`; the extracted version recorded a verdict and carried
on, so a batch holding a denied name and an unapproved one consulted the
hook before the denial ever surfaced. Caught in review.

Both call sites were affected, and the session one is a regression in
behaviour that predates this branch:

- `min task run` non-interactively, with `A` denied and `B` unlisted:
the hook is asked about `B` alone, and the operator is told to allow
  `B` — never `A`. They add `B`, re-run, and meet `A`'s denial for the
  first time.
- Session composition, interactively: the user is prompted about `B`,
and an "always allow" answer *writes a rule to user_policy.toml*,
before the composition fails over `A`. A persisted policy change for a
run that could never have succeeded.

`gate_names` now returns `ComposeError::Denied` from the first denial.
`NameVerdict` loses that variant — a denial ends the batch, so it is no
longer something a caller can be handed — and `task.rs` matches the
error to keep naming the task, the variable, and the policy file. The
placeholder for a queued item is `Ignored`, still the fail-closed
direction.

`sessions`' three existing deny tests are all single-item, so nothing
covered a mixed batch. Adds one to each crate: the `sessions` one drives
a hook that panics if consulted, so the ordering is enforced rather than
described; the `minimal` one checks the operator is told about the
denial and that the hook recorded nothing.

Verified by mutation. Restoring the non-short-circuiting pass 1 fails 4
tests in `sessions` and 3 in `minimal`.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent exactly - resolve a task's env_vars client-side and gate them on [vars], touching only the client/daemon exec path, the new wire module, the extracted policy gate, and its docs. No incidental changes.

Clobber: clean. Every commit on the touched files belongs to this branch; nothing reverts work from main.

Correctness: this PR arrives after several already-completed review rounds (visible in threads.json) that caught and fixed real bugs - the broken ignore (values still resolved daemon-side despite being dropped), the fake-approving NoPromptHook reading a value before the summary was checked, the echo-task false positive, and, in the final commit (f2f73b30, this PR's head), a denial no longer short-circuiting the hook. I independently re-verified each of those fixes against the current code rather than taking the thread history on faith (see verification[]) and they hold: gate_names now returns ComposeError::Denied before any hook runs, the drop list is threaded through and applied by the daemon before the resolved set, the echo fast path returns before resolve_task_env reads anything, and RefuseAndRecord aborts before touching the shell. I also checked build-adjacent risks a compile would normally catch - every caller of the now-4-arg open_session_exec_channel, every TaskExec construction site - and found nothing missed. The three new doc examples match their error-format strings verbatim, and the anchor-style fix follows the file's own convention. I found nothing new to add on top of what this PR's own review history already surfaced and fixed.

Not checked: anything that needs a compile or a running daemon/VM (e.g. the actual SSH channel env-request ordering under load, or the microVM boundary itself) - per the no-build constraint, I verified those code paths by reading rather than executing them.

What ran

9 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. rg for callers of open_session_exec_channel across the workspace — self-reported

Only crates/minimal/src/task.rs:827 calls the now-4-arg open_session_exec_channel; crates/minimal/src/git_remote.rs uses the unaffected open_exec_channel. No stale call site left with the old 3-arg signature.

2. rg 'TaskExec' across the workspace for other struct-literal construction sites — self-reported

TaskExec { .. } is only constructed once, in crates/minimald/src/exec.rs's handle_exec, now including the new env/drop_env fields. No other construction site would be missing them.

3. grep '{#' and '<a id=' in docs/reference/tasks.md — self-reported

The new #policy anchor uses the file's existing {#slug} heading-attribute convention (matches the #args anchor already in the file); the previously-flagged raw <a id=> tag is gone.

4. Traced gate_names' pass-1 loop in crates/sessions/src/core/compose.rs for the denial-short-circuit fix — self-reported

Confirmed pass 1 now returns ComposeError::Denied immediately from inside the per-item loop (compose.rs ~line 1412), before unapproved items are ever handed to the hook in pass 2 - matches the two independently-reported 'denial beside an unlisted name' threads and their fix commit f2f73b3, which is this PR's head.

5. Checked InteractivePrompt::on_var_unapproved / into_final_policy in crates/minimal/src/prompt.rs against resolve_task_env discarding gate_names' returned policy — self-reported

InteractivePrompt tracks policy mutations itself in a RefCell independent of the value gate_names returns, so resolve_task_env binding that return to _policy does not lose a user's persisted choice - into_final_policy() reads the hook's own state.

6. Diffed the three new user-facing error strings in docs/reference/tasks.md against their format! templates in crates/minimal/src/task.rs — self-reported

The unset-inherit, denied-var, and non-interactive-unlisted-var doc examples match denied_task_var_message, the inherit bail!, and the refused_vars_snippet-based message verbatim.

7. rg for secrets/credentials in the diff (AKIA keys, private key headers, literal password/api_key assignments) — self-reported

No matches; the only AWS_SECRET_ACCESS_KEY occurrences are example variable names in tests and docs, not credentials.

8. Checked changed_files in pr.json for Cargo.toml/Cargo.lock/.minimal/minimal.toml — self-reported

None of the seven changed files touch dependencies, so no supply-chain surface to evaluate for this PR.

9. git log --oneline on the touched files — self-reported

Every commit touching the five changed source files belongs to this branch's own history (47995de..f2f73b3); nothing reverts or overwrites unrelated recent work on main.

Review asked why the ordering comment sat above `sort_unstable`, and
whether the sort should be stable instead. Neither: sort stability
governs what happens to *equal* elements, and these are map keys, so
`sort()` and `sort_unstable()` produce the same bytes. The real question
was why the carrier was unordered at all.

#1319 (gominimal/inbox#552) already answered that for the collections
carrying package-derived sandbox setup — `HashMap` → `BTreeMap`, and the
compensating `entries.sort_by_key(...)` deleted. A task's `env_vars` was
not in that scope. This finishes the row.

`mfile::Task::vars` becomes a `BTreeMap`, and the carriers it flows
through follow so the guarantee is not re-lost at a boundary:
`mctx::MakeEnvArgs::env_vars`, `minimald::env`'s `env_vars` field and
`with_env_vars`, and the `decode::stacks` constructor that builds one.
`resolve_task_env` then takes its order off the map and its sort is gone.

Ordering was already deterministic for the prompt and the denial — that
was the sort's doing. What it did not cover, and this does: the daemon
`?`s on the first unresolvable `inherit` (`crates/minimald/src/env.rs`),
so a task with two unset inherited vars named a different one in its
error from run to run. The resulting environment was never affected —
each key is inserted once into a map — so this is about diagnostics, not
about what the sandbox sees.

Records the rule in docs/rust-coding-standards.md, framed by the trigger
rather than as a blanket ban: `HashMap` stays right for lookup that is
never iterated. It also names the trap that makes "just sort it" look
sufficient — a later stable sort preserves hash order faithfully, which
is how `min init` picks between two equal-priority stacks today
(gominimal/inbox#604).

Follow-ups filed for the carriers still unordered: gominimal/inbox#603
(OCI image output vars), gominimal/inbox#604 (stack tables), and
gominimal/inbox#605 (the task table and the sorts compensating for it).

BREAKING CHANGE: `mfile::Task::vars`, `mctx::MakeEnvArgs::env_vars` and
`minimald::env::EnvArgs::with_env_vars` take `BTreeMap` where they took
`HashMap`.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.

Scope: matches the stated intent — client-side resolution of a task's env_vars against the invoking shell, gated on [vars] policy, plus a mechanical HashMap→BTreeMap follow-through for mfile::Task::vars and its carriers in the final commit. No unrelated files swept in.

Clobber: none found. The branch merged main mid-flight to absorb #1308's exec-channel retagging rather than fighting it, and the touched files' histories show no silent reversion of other work.

Correctness: this PR's threads.json already documents an unusually thorough review — multiple bots and a human reviewer found and the author fixed: a deny-doesn't-short-circuit-before-the-hook bug, a non-interactive NoPromptHook fake-approval-before-read bug, an ignore name that wasn’t actually removed daemon-side, and an echo-task false-positive gate. I verified each of those fixes is present at HEAD rather than re-finding them. I then did an independent pass focused on what wouldn't have been reviewed yet — the final commit (9f13098), which converts mfile::Task::vars from HashMap to BTreeMap for deterministic prompt/denial ordering. Traced the type through every carrier (mctx, minimald::env, decode::stacks) and confirmed no stray HashMap<String, EnvVarValue> remains, no broken import, and the sort this change was meant to replace was actually deleted rather than left beside the new ordering guarantee. Found nothing new to report.

Not checked: nothing here needed a build: the type-consistency checks were structural (rg across the workspace), not a compile. Runtime behaviour of the SSH channel set_env calls wasn't independently verified against the russh crate's source (not vendored in this checkout) but the new calls follow the exact pattern already used one line above for MINIMAL_SESSION_ID, so this is low-risk.

No findings to report.

What ran

8 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.

Verification log

1. Read pr.json, pr.diff (full), threads.json, learnings.md, repomap.md — self-reported

threads.json shows this PR already went through several rounds of automated (github-actions personas, coderabbitai) and human (evanspearman) review across its commit history, each with a confirmed fix: the gate_names denial short-circuit bug (f2f73b3), the non-interactive NoPromptHook fake-approval bug (f41c2a1), the ignore-list-doesn't-drop-daemon-side bug (0c6e022), the echo-task false-positive gating (ed76448 folded into the diff), the docs anchor style (fe7ff3e), and the 'stable sort_unstable' comment contradiction, finished properly in the head commit 9f13098 by switching to BTreeMap instead of re-wording the comment. Went in looking for anything new rather than re-litigating these.

2. rg for HashMap/BTreeMap across crates touched by head commit 9f13098 (mfile, mctx, minimald::env, decode::stacks) — self-reported

Verified the HashMap→BTreeMap swap for mfile::Task::vars is threaded consistently through every carrier it flows into: mctx::MakeEnvArgs::env_vars/Context::make_env/make_env_with_network (crates/mctx/src/lib.rs, env.rs), minimald::env::EnvArgs::env_vars/with_env_vars (crates/minimald/src/env.rs), and the decode::stacks::Stack task-synthesis constructor (crates/decode/src/stacks.rs). No stray HashMap<String, EnvVarValue> remains anywhere in the tree. crates/mfile/src/lib.rs test fixtures were updated to BTreeMap::new() for Task.vars; unrelated HashMap fields on other structs (Session.vars, Output/OutputKind.vars, extra maps) were correctly left alone — the commit message explicitly scopes those out as separate follow-ups (gominimal/inbox#603/604/605).

3. rg for HashMap left unused/still-imported in files where the import list changed (mctx/lib.rs, mfile/tasks.rs, minimald/env.rs) — self-reported

HashMap remains genuinely used in each of these files for unrelated fields (e.g. mctx::env::TransitivesDep.transitives, mfile::tasks::Task.extra, minimald::env::EnvArgs::with_resolved_env_vars), so no unused-import or missed-conversion issue.

4. Checked callers outside the PR's changed_files list that consume mfile::Task.vars (crates/mip/src/cmd_run.rs:257) — self-reported

cmd_run.rs passes Some(&task.vars) into the same mctx API whose signature moved to Option<&BTreeMap<...>>; this crate wasn't touched by the PR but stays type-consistent automatically since it just borrows the field.

5. Re-checked crates/minimal/src/task.rs resolve_task_env for the sort removal (git show 9f13098 -- crates/minimal/src/task.rs) — self-reported

names.sort_unstable() was deleted, not just re-commented; order now comes directly from BTreeMap::keys(), which is already sorted, so prompt/denial ordering determinism is preserved.

6. rg for secrets/credential-shaped strings in .review/pr.diff — self-reported

No matches for private-key headers, AKIA-style keys, or literal secret assignments. The PR is precisely about NOT letting inherited env values leak; example variable names in tests/docs (AWS_SECRET_ACCESS_KEY) are placeholder names, not values.

7. git log --oneline -8 on crates/sessions/src/core/compose.rs and crates/minimald/src/exec.rs to check for silent clobber of unrelated recent work — self-reported

Both files' history shows a clean incremental branch (feat/fix commits building on each other) that explicitly merged main to pick up #1308's exec-channel retagging rather than fighting it; no sign of a silent revert.

8. Confirmed the previously-flagged doc anchor is fixed at HEAD — self-reported

grep confirms docs/reference/tasks.md:145 now uses {#policy} kramdown-style, matching the rest of the docs tree, not the earlier raw <a id="policy">.
