fix: nightly smoke races — detached vcs worktrees, dead-host shutdown gating, e2e teardown - #1378
Conversation
…wice `Repo::new_worktree` checked a branch out with `worktree add -f --track -B <branch>`, putting the worktree *on* the branch. Git lets a branch be checked out by at most one worktree of a repository, so the next `new_worktree` for the same branch failed: fatal: cannot force update the branch 'main' used by worktree at '.../vcs/git/checkouts/.tmpdiEFU4' That next request is routine. Every `checkouts::Manager` over a shared cache dir holds its own snapshot of `state.json`, and `mctx` builds a fresh one per `Context`/`ProjectSetup`, so a manager whose snapshot predates another's checkout of `main` does not find it and asks for its own. The nightly shipped-binary smoke hit exactly this in the skip-lane scaffold proof (`op::InitProject` → `checkout_branch(main)`) against a restored `~/.cache/minimal`. Every worktree is now a detached checkout (`--detach`), a branch included, so worktrees of one branch are independent; a branch checkout was already refreshed via `git checkout origin/<branch>` by `worktree_checkout`, which detaches too. `worktree prune` runs before each add so a registration whose directory is gone cannot claim the path, and a refused add removes the directory it was handed instead of leaving an unrecorded one under the checkouts dir. Tests: two managers over one cache dir, the second holding a snapshot that predates the first's branch checkout, both get a usable checkout of `main` (this reproduced the nightly's git error verbatim before the change); a refused add leaks no directory. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01RD1J7U8uZKsYFhQ4PFtTPB
… stop` `Session`'s `IsBusy` answer — what gates an unforced daemon shutdown — was `host.is_some()`. The host slot outlives the host process (see `launch_host_for_hooks`): a session whose shell has exited still holds a handle to a host that runs nothing, and that dead handle made the daemon refuse `min stop` with "daemon has active sessions" although nothing was left to interrupt. The nightly KVM smoke hit this after its session-shell proof. The shell (`sh`) exited before the host could hand the teardown to the attached binding (`could not hand the teardown to the binding; no shell-exit prompt will render`, a documented best-effort drop), so no prompt rendered, the attach ended cleanly, and the session survived with a dead host — then the e2e's `min stop` was refused. Busy now means a *live* host (`is_alive()`), the same liveness check `ensure_host` and `launch_host_for_hooks` already apply when deciding whether to reuse a host. Shutdown still stops every actor, so a lingering dead host is torn down with the rest. Test: exit a session's shell, keep the session at the exit prompt, and an unforced Shutdown answers ShuttingDown (it stayed busy forever before this change). Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01RD1J7U8uZKsYFhQ4PFtTPB
The two session-shell proofs (loadout SHELL, and its missing-shell fallback) relied on the pty driver's "Delete" at the shell-exit prompt for teardown, but never asserted it. That prompt is best-effort: the daemon hands a shell's exit to the attached binding with a non-blocking send, and a shell that exits within milliseconds of starting (`sh` running the two-line stream does) can lose it — then no prompt renders, the attach still ends cleanly, and the session survives. The nightly KVM smoke found one such survivor blocking the unforced `min stop` at the end of the run. Destroy both sessions explicitly after their assertions, the way every other non-asserting proof already does; a no-op when the prompt's Delete already did. Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope
two well-scoped nightlies failures fixed, each with a regression test that reproduces the reported error verbatim (verified: the second -B main add reproduces cannot force update the branch 'main' used by worktree at ... exactly), plus the e2e teardown the kvm lane needed. Nothing in the diff strays past that intent; scripts/session-e2e.sh changes match the established mnl session destroy --force ... || true idiom and sit before the unforced mnl stop. No dependency or lockfile movement.
Clobber
git log on the touched files shows no revert of recent work; the detach change directly supersedes #1339/#1345's branch-on-add behavior and the PR says so.
Correctness
I verified the git mechanics empirically rather than by reading: two detached worktrees for one branch coexist (the fix), worktree prune clears registrations whose directories are gone and frees the path for re-add (the prune-before-add rationale), and the collision the nightly saw reproduces under the old -B form. The is_busy change is sound — Host::is_alive is !sender.is_closed(), so "liveness" tracks the host loop's end, not process state, and the slot-outlives-process case the test drives genuinely clears. I could not run cargo test/clippy (builds are out of bounds), so the two new Rust tests are only read, not executed; nothing in them looked wrong (prompt default \r=keep is correct; the busy-wait is bounded). One genuine observation to weigh, not a regression: the branch arm of new_worktree --detach still resolves the bare cache's local refs/heads/<branch>, which Repo::fetch never refreshes — same as the old -B behavior, and I say so in the finding.
Overall: a good, honest fix with reproduction-grade tests. The only finding is a low-severity improvement to the branch-ref resolution.
What ran
2 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.
Verification log
1. git scratch: bare-clone refs, detached-add resolution, collision repr, prune — self-reported
Built throwaway repos to probe the git semantics the new_worktree hunk relies on. (1)
git clone --barewrites a localrefs/heads/mainin the bare cache at clone-time tip, andRepo::fetch's explicit+refs/heads/*:refs/remotes/origin/*refspec updates onlyrefs/remotes/origin/*— the localrefs/heads/*are never touched again (onlyRepo::fetch= this one call runs git fetch in the whole tree). (2)worktree add -f --detach <path> mainlands the worktree on the stale clone-time tip, not the freshly-fetched origin tip. (3) A branch that exists only asorigin/<b>(created upstream after the cache clone) failsfatal: invalid reference: <b>under the new--detachform AND under the removed-Bform — identical failure, so the branch-resolution behavior is not a regression. (4) Two-B mainadds reproduce the exact nightly errorcannot force update the branch 'main' used by worktree at ...; two detached adds of the same branch both succeed;worktree pruneclears a registration whose dir vanished and the same path re-adds cleanly. Fix premise and mechanics verified against git 2.55.
2. rg: consumers of checkout branch state, is_alive, mock-host constants, e2e idiom — self-reported
bare_revision/list_remote_brancheshave only test callers;new_worktree/worktree_checkoutare crate-internal, so nothing outsidecheckoutsdepends on a worktree being on a branch.Host::is_aliveis!sender.is_closed()(host-loop channel closed when the loop ends), so it is not fooled by a reaped-but-not-waited process;MOCK_EXIT_LINE("quit") andSHELL_EXIT_PROMPTexist in session_host.rs; the prompt's item[0] is Exit/keep, so\rin the new rpc test selects keep as the comment claims.mnl session destroy --forcematches the established idiom (lines 489, 812, 878). The e2e hunks sit before the script's unforcedmnl stopat line ~1240, so the explicit destroys serve that stop. No secrets-shaped lines in pr.diff (gitleaks binary absent); changed_files include no Cargo.toml/lock or minimal.toml, so no dependency review is owed.

…out is refused On the new-remote path nothing is recorded until the worktree add succeeds, so a refused ref left `git/db/<id>` behind unregistered and the next request for the same remote cloned again under a suffixed id. …lone time `new_worktree` added a branch at its bare name, which resolves to the bare clone's own `refs/heads/<branch>`: nothing refreshes that after the clone, so a fresh branch checkout landed on the clone-time tip until an update happened to move it, and a branch created upstream after the clone did not resolve at all. Add branches at `origin/<branch>` like `worktree_checkout` already does, and have `Repo::new` fetch right after the bare clone so the remote-tracking refs exist from the start (a bare clone writes only `refs/heads/*`). A clone whose fetch fails is removed with the error. Regression test: move `main` upstream after the clone and add a `dev` branch; a fresh checkout of each lands on the new tip. Scope — matches the stated intent exactly: detached worktrees + refuse-cleanup in checkouts fix the cannot force update the branch 'main' collision; is_busy now means a live host, unblocking min stop after a session's shell has exited; the e2e destroys the two shell-proof sessions explicitly. Both head commit 90bdc95 and the four prior commits in the range are on-topic; no stray hunks. scripts/session-e2e.sh additions are belt-and-braces with || true, and each one is genuinely a no-op when the exit-prompt Delete already ran.
Clobber — none. git log on each touched path shows every hunk authored by this PR's own commits; nothing reverts recent work (#1339/#1345 fixes are intact, the shutdown gate still applies to Draft-pending and live-host sessions).
Correctness — I traced both checkout_of paths, Repo::new, and the new detached new_worktree. The origin/<branch> target plus the post-clone fetch in Repo::new resolve the two things the docblock claims (fresh branch checkouts land on the fetched tip; branches created upstream after the clone resolve), and the fetch-failure removal does not double-remove on the caller's error arm. The known-remote path only writes state.json on success, so an error can't register partial state. State-registry divergence between stale managers remains possible per the PR body, but the detached worktrees make it harmless exactly as described. is_alive is a non-blocking channel-closed check (!sender.is_closed()), so the IsBusy arm stays cheap, and the only other is_busy consumer — the unforced shutdown gate — needs this new semantics; stop_running already tolerates a dead host (bounded kill_and_stop_loop), so the newly-allowed stop can't wedge. Both regression tests that reproduce the nightly errors verbatim are real and anchored to the right failure modes. The refactor makes repo_integration_smoketest's non-bare reuse assertions slightly more awkward but that test stays ignored.
Could not check — compilation (out of bounds here): type-check of the new host.as_ref().is_some_and(|(h, _)| h.is_alive()) arm, the Checkout struct's field access on the new paths, and shellcheck on the e2e hunks. Also did not run the (ignored, network-gated) checkout tests, just e2e, or the VM harnesses. Read both threads' resolution state and verified each fix is present at head.
No findings above the reporting threshold; the change is sound and well-tested.
What ran
7 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.
Verification log
1. read .review/pr.json, pr.diff, threads.json, learnings.md, repomap.md — self-reported
Read all staged review inputs. Both existing threads are resolved in-head: the origin/ fix is at repo.rs new_worktree (target = format!("origin/{b}")), and the new-remote bare-repo cleanup at the lib.rs new-remote error arm (drop(repo); fs::remove_dir_all(&dir)). learnings.md is empty. No instructions embedded in pr.diff/pr.json beyond the PR's own narrative.
2. read crates/checkouts/src/repo.rs and lib.rs checkout_of in full — self-reported
Traced both checkout_of paths. Known-remote: fetch (unless offline) then new_worktree_or_cleanup; state is only mutated on success and write_to runs afterwards, so an error path cannot persist partial registrations. New-remote: create_unique_id_and_dir, Repo::new (clone + new post-clone fetch that removes the clone on fetch failure), then the match that drops the repo and removes git/db/ on a refused ref. Cleanup logic is consistent with the state file semantics.
3. rg is_alive / is_busy / IsBusy across crates/minimald — self-reported
is_alive is
!self.sender.is_closed()(session_host.rs:1413), a cheap non-blocking check, so the SessionMessage::IsBusy arm stays synchronous. Only consumers of is_busy are the shutdown gate (sessions.rs:648, unforced path) and the new rpc.rs test; no other semantics depend on the old host.is_some() definition. stop_running (session.rs:1656) already handles a gone host (kill_and_stop_loop bounds the wait), so stopping a shell-exited session on the newly-unblocked path cannot hang.
4. git log --oneline -6 on each changed path — self-reported
No clobber: every touched region is authored by this PR's own commits (31c1a80 session.rs, fb8bcbb session-e2e.sh, ac6a964/90bdc95 repo.rs+lib.rs) — no hunk silently reverts prior work (e.g. #1339, #1369 changes are intact).
5. gitleaks detect --no-git --source . — exit 0 · self-reported
No secrets. The diff introduces only paths, ref strings, and test literals.
6. verify symbols referenced by new code exist: MOCK_EXIT_LINE, SHELL_EXIT_PROMPT, launch_host_for_hooks, make_local_repo — self-reported
MOCK_EXIT_LINE (session_host.rs:2689), SHELL_EXIT_PROMPT (session_host.rs:38), launch_host_for_hooks (session.rs:2289), and make_local_repo (lib.rs tests) all exist. New test code compiles against real symbols. Order-of-args and thus the detached-add shape (
worktree add -f --detach <path> <origin/branch>) matches the new docblock.
7. assess residual leak candidates on the new/refactored paths — self-reported
Two lower-confidence candidates examined and dropped. (1) Repo::new's failed-clone branch (repo.rs:55-61, pre-existing, unchanged by the PR) still returns without removing the dir create_unique_id_and_dir made, so the 'refused remote leaves no bare' invariant the PR states is not applied to clone failure — but that predates this change, leaves a 4KB empty dir, and never blocks a retry (unique ids), so a maintainer action is unlikely (confidence ~0.35, below the floor). (2) If
worktree addsucceeds but the following rev-parse fails, new_worktree_or_cleanup deletes a dir git still has registered — self-healing via the worktree prune that precedes every add; ultra-rare; dropped.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope. Matches the stated intent precisely: two nightly-only smoke races fixed in the checkouts crate and the shutdown gate, plus the e2e teardown that surfaced the kvm leg. Five files, all narrow; every hunk traces to the two failures named in the body. The one deliberate out-of-scope item — the per-Context state.json clobber (tracked as #1379) — is called out in the body rather than silently half-fixed, which is the right call.
Clobber. None. The branch-handling rewrite in Repo::new_worktree and Repo::new replaces behavior added in this same PR series (90bdc95, 1fd91a7) and resolves the threads on both; nothing reverts prior merged work.
Correctness. I checked the parts I could without a build.
- The
Repo::newfetch-at-clone only executes on the fresh-clone path — theHEAD-exists fast path returns before it — soManager::new_in_dirand offline construction gain no network behavior, and a legacy cache offline still serves a branch via therefs/heads/<b>fallback (the fallback is unreachable online, wherecheckout_offetches first, so it cannot serve a stale ref). - On the new-remote refusal path the bare dir removed is the one
create_unique_id_and_dirjust created, and it is removed only after a successful clone+fetch; onRepo::newfailure the checkout dir has not yet been created, so nothing else can leak. A half-added worktree is self-healing: the add is never recorded instate.json, andnew_worktree's ownworktree pruneremoves the dangling registration next time. - The
is_busychange is a restatement ofHostHandle::is_alive(!sender.is_closed()), the established liveness idiom in this file; the tuple destructure matchesLaunchedHost = (HostHandle, JoinHandle). It preserves the conservative direction: a live-but-unattached host still blocks unforced shutdown. - The new tests cover each failure mode (stale-manager branch collision, refused-ref checkouts-dir and bare-dir leaks, fresh-tip resolution, legacy offline cache, dead-host shutdown); the e2e destroy lines are idempotent and consistent with the existing
pm_sidpattern.
Not checked (would need a build/test): that the new cargo test -p checkouts and minimald shutdown tests pass and are not flaky as written — in particular the rpc test's prompt-response timing (10 s deadline on the exit-prompt loop) and the 10 s busy-wait exchange against a 2-worker runtime, which I could only eyeball, not run. The PR claims pre-fix reproductions; I could not independently confirm or refute the release of the race. If rpy runs clean locally, this is solid. Nothing here needs a follow-up beyond the already-filed #1379.
What ran
6 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.
Verification log
1. Read pr.diff, pr.json, threads.json, learnings.md; traced every hunk into current source — self-reported
Reviewed the full diff against the source at HEAD. The four commits (detached worktrees, fetch-at-clone, bare-repo cleanup on refused ref, is_busy liveness) each correspond to an already-resolved CodeRabbit thread; learnings.md is empty. No thread is being re-raised.
2. Traced Manager::checkout_of both arms and Manager::new_in_dir — self-reported
Repo::new's new fetch-at-clone only runs on the fresh-clone path (the HEAD-exists fast path returns before it), so no new network op in Manager::new_in_dir and offline construction is unchanged. On the new-remote refused-ref path the bare dir is removed only after a successful clone+fetch, i.e. exactly the directory create_unique_id_and_dir just minted; on Repo::new's own fetch failure the checkout dir has not yet been created, so nothing leaks. Failed adds are self-healing: a dangling worktree registration left by a dir removal is pruned by the next new_worktree call.
3. rg refs/heads, refs/remotes/origin, worktree_checkout, fetch refspec in checkouts crate — self-reported
branch target fallback: refs/remotes/origin/ preferred, refs/heads/ only when the tracking ref is absent (legacy cache + offline). Online paths always fetch before add, so the fallback never serves a stale ref online. Detached adds are consistent with worktree_checkout's detached origin/ checkout.
4. Read is_alive (HostHandle), launch_host_for_hooks, ensure_host, sessions.rs Shutdown — self-reported
is_alive() = !sender.is_closed() is the established liveness idiom in session.rs (ensure_host, launch_host_for_hooks). The is_busy change restates it, so a session with a dead host no longer blocks unforced Shutdown while a live host with no client still does. The gone-host can run nothing, so this does not let a shutdown race an in-flight task.
5. Read session-e2e.sh around the two added destroys; grep mnl, min stop, session destroy — self-reported
mnl() is a defined wrapper (line 190); sh_sid/miss_sid are in scope at the destroy sites; line 1240 runs an unforced
min stopthat these leftover dead-host sessions used to block.|| trueguards double-destroy; matches the pre-existing pm_sid pattern. Confirmed MOCK_EXIT_LINE/SHELL_EXIT_PROMPT exist and the prompt's default is Keep, so \r keeps the session as the test assumes.
6. rg secrets, dependency files, inspect_err precedent; toolchain — self-reported
No secrets in the diff; no Cargo.toml/Cargo.lock/minimal.toml changes; inspect_err has existing use in crates/mctx; toolchain pins 1.97.0, so inspect_err/is_some_and/let-chains all compile.

worktree add -B maincollision.checkouts::Repo::new_worktreechecked branches out on the branch; git allows one worktree per branch, and everymctxcontext carries its ownstate.jsonsnapshot, so a manager that predates another'smaincheckout asks for a second one and git refuses (cannot force update the branch 'main' used by worktree at ...). Worktrees are now detached (--detach),worktree pruneprecedes each add, and a refused add cleans up the directory it was handed. Unit test reproduces the nightly error verbatim before the change. Follow-up to #1339 / #1345.kvm —
min stoprefused with "daemon has active sessions". The session-shell proof'sshexited before the daemon could hand the teardown to the binding (documented best-effort drop), so no exit prompt rendered and the session survived with a dead host;IsBusycounted any held host as live, so the dead one blocked unforced shutdown. Busy now means a live host (is_alive()), with a test. The e2e also destroys the two session-shell sessions explicitly instead of relying on the prompt's Delete it never asserted.Verified:
cargo test -p checkouts(10 passed, both new tests; pre-fix reproduction fails with the nightly error verbatim), minimald shutdown tests + clippy undercross(musl; pre-fix reproduction fails), fmt, shellcheck. Not run: fulljust test-cross,just e2e.Follow-up worth filing, not fixed here: per-
Contextcheckouts::Managerinstances write back stalestate.jsonsnapshots, which is what lets registrations diverge; the detach makes that harmless rather than fixing it.🤖 Generated with Claude Code
