fix(mfile, graph, mctx): expand patch homes explicitly, drop credentials (#1204) - #1262
Conversation
A package-declared `~/`-rooted file mapping was expanded against the ambient process home. Inside the guest, `minimald` is pid 1 with `HOME=/`, so `~/.claude.json` resolved to `/.claude.json` and sandbox setup tried to create it on the read-only ext4 rootfs: `min task run` died with EROFS naming a path nobody had written down. `home_dir()` was also unwrapped, so an unset HOME panicked outright. - `EnvPatches::to_fs_mappings(home)` replaces the `From` impl: the home is a parameter, an unusable one (unset, relative, or `/`) is a typed error naming the path as declared, and the output order is deterministic. - `SetupForPackages` drops `class = 'Credential` mappings, matching what session composition already did, so a guest task no longer tries to mount host credentials that were never there. It also records which package declared each mapping. - Both `mctx` failure paths — refusing the expansion, and a sandbox create that fails anyway — now name the contributing package and the `~/`-rooted path it declared. The task sandbox still takes its home from the daemon process (`sandbox2`'s `WdSetup::BoundDir` synthesizes the same value into the sandbox passwd), so a guest task pulling a package with `~/`-rooted State mappings now fails with an actionable error rather than succeeding. Giving that sandbox a home of its own is the follow-up. Refs: #1204

📝 WalkthroughWalkthroughThe change adds typed environment-mapping decoding, filters credential mappings, uses ordered collections, and propagates explicit ambient or session homes through patch expansion, task execution, and sandbox configuration. ChangesEnvironment mapping flow
Estimated code review effort: 4 (Complex) | ~45 minutes Merge Risk: 🔵 Low · up to The change makes home expansion explicit and removes credential-class file mappings from task execution, which can alter credential availability for affected tools. Mergeability remains generally intact, but owner follow-up is warranted for root-resolving home paths and incomplete attribution of task-declared patch failures. 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Include task-declared paths in declarations.
declarations is built only from fs_mapping_packages.keys(). patch at this point is the union of package mappings and args.patches, the task's own patch table. A ~/-rooted path that only the task declares therefore has no entry.
The consequence appears at the sandbox error branch on Line 711: the lookup misses and the error falls through to None => e.into(), so the message keeps the bare expanded path. The task fallback in declared_by is unreachable from that branch, even though it exists for exactly this case.
Build the map from the merged patch keys instead.

Your instinct beat the tidiness argument — it turned up a live fail-open:

…ered maps Review follow-up on #1262, addressing three reviewer comments on one data path: the `env_dir_mappings` / `env_file_mappings` package attrs and their lowering into a sandbox. ## 1. Expand `~` against the session's real home (Tom) The previous revision converted the symptom. `~/`-rooted patch paths took an explicit home and refused a `/`-rooted one, but the only production caller still passed the ambient home, so in the guest — where `minimald` is pid 1 with `HOME=/` — every `~/` mapping became a hard error instead of a working path. minimald does have the real home: `SessionPaths::home` and `minimald::env::EnvArgs::home`, both `paths::DaemonAbsPath`. Plumb it. - `mctx::PatchHome` (`Ambient` | `Session(DaemonAbsPath)`) is a new field on `mctx::EnvArgs` and a new argument to `make_env` / `make_env_with_network`, so every call site states which home it means instead of the conversion reading `$HOME` behind everyone's back. `Daemon` realm because that is the filesystem the sandbox is assembled on, and the realm the session already tracks its home in, so it arrives without a conversion that could launder it. - The `mctx` path is not only `mip`: `minimald` reaches it twice, from `exec.rs` (ssh task exec) and from `env.rs`'s `SessionChannel` (an in-sandbox `min task`). Both now pass `PatchHome::Session`. `mip` and the nested in-sandbox task keep `Ambient`, explicitly, at the call site. - The same home reaches the sandbox as `$HOME` through a new `sandbox2::Config::with_home`, which replaces the two ambient reads (`env::var("HOME")` for the env, `env::home_dir()` for the synthesized passwd) on the `BoundDir` layout with one `sandbox_home()`. Without it the mapping would land at the session home while the task still looked for `~` at `/`. The `Isolated` and `Session` layouts own their home and ignore the override. - The `/`-home guard was string-exact (`s != "/"`), so `HOME=//` and `HOME=/.` sailed past it and rebuilt the very `/.claude.json` it exists to prevent. It now compares normalized path components, which also collapses trailing and duplicate separators, so `/home/dev/`, `/home//dev` and `/home/dev/.` expand identically. ## 2. Decode the mapping attrs into typed values (Tom) `read_mapping` and its `CREDENTIAL_CLASS_TAG` compared a nickel enum tag as a plain string after `decode`'s `AttrValue` conversion, and the comment admitted the failure mode: if the tag rendering ever changed, the check would silently stop matching and credential mappings would flow through unfiltered. It failed *open*, in a filter whose job is keeping credentials out of sandboxes. The shape came off `AttrValue` through `.unwrap()` chains that panicked the daemon on anything unexpected. New `graph::env_mapping` decodes an entry once into `EnvFsMapping` (kind, path, read_only, class), with `EnvMappingError` for every departure from the schema. `EnvMappingClass` is exhaustive: an unknown tag, a wrong-shaped value, or no `class` at all is an error naming the package, never a mapping that continues on unclassified. A tag decodes from either `AttrValue::String` or `AttrValue::EnumVariant`, so the filter no longer hinges on which form the conversion picks. Both extractors use it now — `graph::SetupForPackages::build` and `minimald`'s `sessions::composables::extract_fs_mappings` — so the class is compared once, as an enum, instead of twice, as a string. The `TODO(schema-stability)` note and its constant are gone: the hazard they described cannot happen any more, because a rendering change now breaks decoding for *every* class rather than quietly unfiltering the credential one. Worth recording: nickel's own `class | [| 'Credential, 'State |]` contract does not catch a missing `class`. A record contract's undefined field is lazy, so such an entry evaluates cleanly, used to arrive here, and was waved through as "not a credential". A test asserts this. `extract_fs_mappings` consequently returns `Result`, so a malformed entry fails session creation rather than being silently skipped. ## 3. Ordered carriers, not hash maps (Evan) `EnvPatches.dir`/`.file`, `SetupForPackages.env_vars` / `.state_dirs` / `.fs_mapping_packages`, and the consumers carrying those shapes, are now `BTreeMap`/`BTreeSet`. This is a determinism fix rather than a style change: these collections are iterated to apply mappings into a sandbox, set env vars and create `/state` subdirectories, so hash iteration made the same declarations produce a different sandbox setup per run — and `EnvPatches` is `Serialize`, so a different serialization too. `to_fs_mappings` now takes its order straight off the maps instead of sorting a temporary. On the cache-key question: none of this reaches a `SpecHash`. `spec_hasher::build_attrs_hash` deliberately excludes `BuildSpec.attrs` — the NB comment at its head says so, and no `.attrs` read appears in it — and everything here is derived downstream of hashing, at env-construction time. The layer-cache input hash is keyed on blake3 of the layer source files. So this is a reproducibility fix for sandbox setup and serialization, not a cache-correctness one. `sandbox2`'s `Config.env_vars` stays a `HashMap`: its only ordering exposure, `command_env()`, already collects into a `BTreeMap`. Existing map-vs-map `assert_eq!`s cannot catch ordering instability, so two new tests assert *sequences*, each from two different insertion or walk orders. Tests: a session home expands where the ambient one is refused; `//`, `/.`, `///`, `/./.` and a relative home are all refused; a bound-dir sandbox takes the home it is given while other layouts ignore it; the typed decode rejects unknown, missing and wrong-shaped classes and malformed shapes without panicking; both credential-filter regression guards (`fs_mappings_drop_credential_class`, `credential_class_fs_mappings_are_filtered_out`) still pass; ordering stability for `to_fs_mappings` and `SetupForPackages`. Reject a home whose components resolve back to the filesystem root.
usable_home accepts any absolute path that contains at least one Component::Normal. Components drops CurDir but keeps ParentDir, so /home/.. normalizes to /home/.. and passes the check. expand_home then produces /home/../.claude.json, which the kernel resolves to /.claude.json — the read-only rootfs path #1204 is about.
HOME reaches this verbatim through PatchHome::Ambient (std::env::home_dir()), so the value is not synthetic. The PatchHome::Session path is unaffected because DaemonAbsPath already rejects ...
Refuse a home that contains a ParentDir component. Lexical resolution is not safe here, because .. crosses symlinks differently on disk.

## Not in this commit: ordered carriers (Evan) Evan's third comment — `EnvPatches.dir`/`.file` and `SetupForPackages.env_vars` / `.state_dirs` / `.fs_mapping_packages` as `BTreeMap`/`BTreeSet` rather than hash maps — is split out to gominimal/inbox#552. It is a determinism fix on its own footing, and one that cannot be reviewed alongside these two: the type change does not compile crate-by-crate, so it has to land atomically across `mfile`, `decode`, `graph`, `mctx` and `minimald`, touching the very functions this commit retypes. Bundling it made a five-crate mechanical sweep indistinguishable, in the diff, from the behavioural fixes above. Nothing here depends on it. `to_fs_mappings` returns a deterministic sequence either way — directories then files, each sorted by declared path on the way out — so the mapping order this commit reports errors in is stable already. What stays unfixed is the order env vars are set and `/state` subdirectories are created in, and the serialization of `EnvPatches`; that is what the follow-up is for. Tests: a session home expands where the ambient one is refused; `//`, `/.`, `///`, `/./.` and a relative home are all refused; a bound-dir sandbox takes the home it is given while other layouts ignore it; the typed decode rejects unknown, missing and wrong-shaped classes and malformed shapes without panicking; both credential-filter regression guards (`fs_mappings_drop_credential_class`, `credential_class_fs_mappings_are_filtered_out`) still pass. Compare
…annel switch Sonnet 5 for the review itself. The work is bounded — read a diff, run some searches, emit structured JSON — and it repeats on every push, so at this repo's volume the model that can be afforded is the one that gets to run. Overridable via vars.MINIMAL_REVIEW_MODEL. A quiet window before anything is spent. `cancel-in-progress` already collapsed bursts, but it cancelled whatever was running — often an agent halfway through a review, whose tokens were then gone for nothing. This repo is 70-100% agent-authored and agents push in bursts, so that was the common case rather than the rare one. Waiting 90 s at the top of the job moves the cancellation window ahead of the expensive part: a second push during the wait cancels this run having spent nothing. If the head moved without cancelling us we stand down, because a newer run already has it. Tunable via vars.MINIMAL_REVIEW_QUIET_SECONDS. The Minimal channel is now a variable, defaulting to stable, so picking up a nightly fix is a repo-variable change rather than a workflow edit. Not changed: the session dance stays. The claude-code Credential-class task fix has not shipped — it is #1262, still open, touching crates/graph/src/env_setup.rs, env_mapping.rs and mip/src/cmd_run.rs, with its head in no merged branch and so not in release 0.5.4-dev.13.g0957ff84. Once it lands, flip MINIMAL_CHANNEL to nightly and `min task run review` replaces activate/stage/exec/destroy, taking stage-claude.sh with it. * ci: install minimal-review, advisory and comment-only
An in-repo code reviewer that runs in a Minimal sandbox on this repo's own
substrate. It posts one batched advisory review per PR head and can do nothing
else.
Two files, and only one of them is the reviewer. The prompt, contract, policy
defaults and learnings live in gominimal/foundry and are checked out from its
default branch at run time — so the reviewer upgrades in one place, and a PR
here cannot rewrite the instructions it is reviewed by.
Four independent gates hold the advisory line:
permissions pull-requests: write only. contents stays read, so it cannot
push, commit or move a branch.
policy approve and request_changes false, resolve_own_threads false,
cap of 3 inline findings. Committed here, not in the workflow,
so the people it comments on can change it.
code post.py refuses any event but COMMENT before calling the API.
evidence REQUEST_CHANGES needs host-attested evidence, and a document
claiming that for itself is rejected whole.
It does not build this repo — cargo, rustc and clippy are shimmed off PATH and
every attempt is logged. On 150 merged PRs here humans leave 0.4 review comments
each and ~17% are structural ("use the ot from SessionChannel::ot"), which no
compiler answers. Re-running a golden set without one took 874 s against 2046 s,
found every finding the compiling version found, and stayed silent on the
lockfile-only PR.
Runs as a single `min task run review`, which needs bff10a7 (#1262) — the
commit this branch is based on. MINIMAL_CHANNEL is set to unstable for that
reason; move it to stable once the fix ships there.
Proven on gominimal/foundry before landing here: seven review rounds against the
reviewer's own PRs, five finding real defects that held up on independent check
— including a forged-attestation hole in its own contract — and two staying
silent where silence was right.

* ci: treat any transient upstream failure as no-review, not failure
The first run of this workflow on this PR failed with exit 65 and a red X.
The broker log says what happened: 21 responses of 502 against 4 of 200 —
upstream gateway errors, not quota and not a defect.
The transient path exists for exactly this and did not fire, because the
classifier only matched 429 and "rate limit". It now covers 429, 5xx, overload
and connection errors, and the warning says "no usable response from upstream"
rather than naming a cause it cannot diagnose. A red X for someone else's 502
reads as "this tool is unreliable", which costs more trust than the missed
review does.
Also adds the diagnostics that should have made this obvious without reading
broker.log: an ephemeral task's filesystem does not come back, so the task now
pushes bounded tails of agent-log, agent-err and the build-attempt log through
stderr, which the host captures and uploads.

* ci: the reviewed PR must not supply its own guard rails
Two security findings from the review of this change, both correct.
**A dispatch could point the agent at fork code.** The job-level guard reads
head.repo from the pull_request payload, which a workflow_dispatch does not
have, so `github.event_name == 'workflow_dispatch'` short-circuited the whole
condition. Dispatching any PR number — including a fork's — would resolve
refs/pull/<n>/head and run the agent over untrusted code in a sandbox that can
reach the broker. Dispatch requires write access, but "trusted to trigger" is
not "meant to review anything". A dispatch now resolves the head repo through
the API first and refuses anything that is not same-repo, before the checkout.
**The reviewed PR supplied the policy that governed its own review.** All three
reads — prompt render, validate, compose — took policy.toml from the PR
checkout, so a branch could set max_inline_findings = 0 or raise min_confidence
and silence itself. post.py still blocks event escalation, so the effect was
suppression rather than approval, but suppression is the part nobody would
notice. It also contradicted the comment three steps above, which says the gate
never comes from the PR — the policy sets the gate's thresholds.
The policy now comes from the merge base: still this repo's own committed
file, but the version already reviewed and merged. A policy change takes effect
for the PRs after it, not for the one proposing it. Absent at base is fine —
every reader falls back to the built-in defaults.

* ci: bound the build-attempt log like the other two diagnostics
`cat` on build-attempts.log was the one unbounded read in the diagnostics
block, so a run that somehow attempted a build repeatedly would push the whole
log through stderr. Bounded to 2000 bytes to match agent-log and agent-err.

Closes #1204.
Two defects on the sandbox environment path.
1.
~was expanded against the ambient home.impl From<EnvPatches> for Vec<common::FsMapping>calledhome_dir().unwrap(). In the guestminimaldruns aspid 1 with
HOME=/, so~/.claude.jsonbecame/.claude.jsonon a read-only ext4root — EROFS at session create. Homes are now expanded explicitly from a
caller-supplied value, and a
/-rooted home is refused up front rather than silentlyproducing junk paths at the filesystem root.
2. The session and task-exec paths disagreed about credentials.
composables.rsdroppedclass = 'Credentialmappings whilegraph/src/env_setup.rskept them. The two paths now agree.
Reviewer notes — please read before merging
production caller still passes an ambient home (
std::env::home_dir()incrates/mctx/src/env.rs), becauseEnvArgshas nohomefield to plumb onethrough. In the guest, a surviving
~/-rooted State-class mapping now hard-errorswith a clear pre-flight refusal instead of EROFS-at-create. Better, but the mapping
still does not work; plumbing a real home to
minimald/src/exec.rsis follow-up.class = 'Credentialis a functional removal on host runs too, not justin the guest. A
mip runtask that previously received~/.claude.json(or anupstream package's
~/.aws/credentials) now runs without it, signalled only by atracing::warn!. Expect "not logged in" from tools with no error from minimal itself.Deliberate, documented under
TODO(secrets), and consistent with the session path —but it wants a release note.
/-home guard is string-exact (s != "/"), soHOME=//andHOME=/.slip pastit and reproduce the original
/.claude.json. Improbable, but comparing normalizedcomponents would be robust.
HOME=/on a writable root (minimald as root in a container) regresses from"works" to "errors". Arguably correct — dotfiles at
/are junk — but it is the oneconfiguration that gets stricter.
fs_mappings_drop_credential_classtightens its assertion to thenew narrower behaviour; it is not a weakened gate.
