You've spent years optimizing auctions, delivery, pacing, and attribution but performance still plateaus... The problem was never the auction. It was the ad. AI is pushing advertising to a place where the best ads don’t feel like ads at all. Traditionally, ads have lived around the content. Now, the best ads live inside the content. We see this everywhere already: - LLMs are inserting ads into conversation. - AI is placing products inside classic shows and movies that previously weren't there. Ray Reddy and Larry Stinson launched Ritual in 2014 with one premise: order ahead, skip the line, pick up when it's ready. They scaled to 50 cities across North America. Raised significant venture capital. Built daily-use loyalty before pivoting to B2B enterprise dining programs. Here's the system that made it work: One moment. One user. One precise solution. The market said Starbucks would build this first. Consumer apps in Canada wouldn't scale. Restaurant tech was too fragmented. None of that mattered because Ritual wasn't building a platform. Shopify is tightening the technical rules around custom apps, and this one directly impacts how integrations are built. From January 2026, you’ll no longer be able to create new custom apps from the store admin. The legacy flow that allowed instant API access via a static token is being phased out. What changes at a technical level: Previously: • Admin-created custom app • One permanent API token • Token shared with ERP, WMS, BI tools or scripts • No expiry, minimal control Now: • Custom apps must be created in the Shopify Developer Dashboard • Apps are installed via an install URL • Authentication moves fully to OAuth 2.0 • Access tokens are short-lived and require refresh handling • App ownership, scopes and access are explicitly managed This means integrations can no longer rely on a single long-lived credential. Any system connecting to Shopify must support proper OAuth flows and token rotation. Why Shopify is enforcing this: Static API keys were a security liability: • No expiry • No clear audit trail • Hard to revoke access • Risk increases as teams and vendors change The new model enforces: • Role-based permissions • Scoped access per app • Auditable app activity • Reduced blast radius if credentials leak Impact on engineering and operations: Existing custom apps will continue to function, no immediate breakage. However, all new integrations post-January 2026 will require: • OAuth implementation • Secure token storage and refresh logic • Developer involvement during setup • More structured vendor integrations The old “create an app and share credentials” workflow is effectively deprecated. Action items for technical teams: • Inventory current custom apps and access scopes • Identify integrations still relying on static tokens • Build future integrations using OAuth now • Align external vendors with Shopify’s new app model This is Shopify trading speed for platform-grade security and governance. For mature commerce stacks, it’s a necessary evolution, but one that requires technical planning, not last-minute fixes.

Growth ceilings hit mid-sized Canadian companies hard—and it’s almost always their systems choking on the surge. 😰 I see founders doubling down on hustle—long hours, more hires, new product lines—but the real bottleneck is messy, manual core systems. Finance, inventory, CRM, compliance—when these don’t scale, everything stalls. Here’s the pattern: cash flow slips, invoices get delayed, compliance slips through cracks. Teams grow, but communication breaks. Vision blurs, engagement drops. Lesson: Scaling isn’t about doing more. Shopify acquiring Tailwind this week made me think about something most engineering leaders get wrong: they manage acquisitions and integrations the same way they manage day to day teams. Wrong approach. When companies acquire teams, the real work isn't merging codebases. It's merging decision making patterns. I have seen brilliant acquired engineers go silent in six months because nobody bothered to understand how their previous team made calls under pressure. Here is what actually works when you are bringing engineering teams together, whether through acquisition or just scaling: Map decision velocity before mapping org charts. Some teams ship fast and fix later. Others deliberate and rarely break things. Forcing one culture onto another kills momentum on both sides. Keep at least one person from each merging team as a translator, not a manager. Someone who understands both contexts and can explain why a decision makes sense to people who were not in the room when it was made. Do not touch code ownership for the first ninety days. Let people finish what they started. Trust builds through completion, not reassignment. Integration fails when leaders optimize for org charts instead of working relationships. The chart is fiction.
