fix(min): name the directory when a session cannot be composed - #1340
Conversation
An activation that fails to compose reported the daemon's own error verbatim — "ConfigureLoadout failed: init of minimal context: ... git command 'fetch' failed ... unable to access 'http://:8898/pkgs-local.git/'" — naming an internal package server the caller never asked for and cannot act on. The one thing they do know is the directory they ran from. Both composition-failure bails in `activate_session` now lead with that directory (`utf8_path`, the canonicalized path the activation ran from) and keep the underlying error as subordinate detail, since it is the only diagnostic there is. `cmd_task_run` carried its own copy of both strings; they now share one helper rather than drifting further apart, asserted by a source-inventory test. The second bail is included deliberately: the daemon routes a project it cannot compose back to the client for gating, so on `main` an activation reaches "Composition gating failed: ..." rather than the `Errorable::Err` branch. Fixing only the latter would leave the message users actually see unchanged. Coverage is the stdout contract itself, driven through the compiled `min` binary against a `TestServer`: an activation whose composition fails exits non-zero with stdout untouched, so `id=$(min session activate)` cannot capture an id whose every `min session exec` then fails. 📝 WalkthroughWalkthroughActivation composition failures now use a shared message that identifies the project directory and retains the daemon error. Direct and composition-gated paths apply this message, with library and CLI tests covering session behavior, exit status, stdout, and stderr. ChangesComposition failure context

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope: matches intent — a client-side wording fix for one already-scoped step (#581 partial, daemon half is #1339), plus tests. No unrelated churn.
Clobber: none — git log shows no recent conflicting change to these bails; this is a straightforward follow-on edit.
Correctness: the two touched call sites (the Errorable::Err branch and the --no-prompt/non-TTY gating-failure branch, in both activate_session and cmd_task_run) are correctly routed through the new composition_failure_message helper, and the new unit/CLI tests exercise that path directly. However, the PR's own framing ("both bails route through one helper... so both bails route through one helper") is incomplete: there is a third call site, drive_pending_to_active (crates/minimal/src/lib.rs:1727), reached from the interactive branch of both activate_session (lib.rs:2515, taken whenever the run is a normal TTY session without --no-prompt) and cmd_task_run (task.rs:783). Its gating-failure arm at lib.rs:1746 still bails with the raw "Composition gating failed: {e}", unrouted through the new helper — so a developer running a plain min session activate at a terminal and hitting a gating failure still sees the old daemon-internal-step message the PR set out to remove, not the directory-led one. The new regression test (both_creators_share_the_composition_failure_message) can't catch this because it scans activate_session's and cmd_task_run's own source text via function_body(), which stops at the next top-level fn — drive_pending_to_active is a separate, earlier-defined function, outside that scanned range.
Nothing here needed a build to establish; all three verification steps were plain reads/greps.
What ran
4 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.
Verification log
1. rg for drive_pending_to_active callers and the pre-diff bail! it still contains — self-reported
grep -F 'Composition gating failed' across crates/minimal/src/lib.rs found one surviving occurrence at line 1746, inside fn drive_pending_to_active (defined at line 1727). Read lib.rs:1727-1756 and confirmed it is the interactive-prompt gating path: it calls compute_verdict and on Err bails with the old raw string, never composition_failure_message.
2. Confirm drive_pending_to_active is reached by both fixed call sites on the interactive branch — self-reported
lib.rs:2506-2522 (activate_session's
elsebranch, taken when non_interactive is false, i.e. normal TTY use without --no-prompt) and task.rs:781-790 (cmd_task_run's matching else branch) both call drive_pending_to_active with an InteractivePrompt hook. Since compute_verdict's Err arm inside that shared function was not touched by this diff, an activation that hits gating failure while prompting interactively still surfaces the pre-fix message.
3. Check the diff itself only edits the two Errorable::Err/non-interactive gating bails — self-reported
grep -F 'Composition gating failed' .review/pr.diff shows it only appears on the
-(removed) side twice, matching activate_session's non-interactive branch and cmd_task_run's non-interactive branch; drive_pending_to_active's copy at lib.rs:1746 is untouched by the diff.
4. Check whether the new regression test (both_creators_share_the_composition_failure_message) would catch this — self-reported
That test uses the pre-existing function_body() helper (lib.rs:4250), which extracts source text from a function's
fnline to the next top-levelfnline. drive_pending_to_active is a separate top-level function defined earlier in the file (1727) than activate_session (2085) and cmd_task_run, so its body text is never included in either scanned function body — the test structurally cannot see this bail and passes despite the gap.

The first pass fixed only the headless lane. `drive_pending_to_active`
carries the gating bail for the *interactive* branch — the default when
a developer runs `min session activate` or `min task run` at a terminal
— and it still reported `Composition gating failed: {e}` verbatim, so
the common case kept the daemon-internal message.
Not a blanket wrap: `compute_verdict` returns `ComposeError`, whose
`Aborted` and `Denied` variants mean the user declined at the prompt.
Telling them to go fix a project configuration would be wrong, so those
two pass through unchanged and only genuine compose failures take the
directory-led message.
The anti-drift test missed this because `function_body` scans only
`activate_session` and `cmd_task_run`; it now covers the third site.
Addresses review feedback on #1340.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope: matches the stated intent exactly — extends the directory-led composition-failure message (from #1339's sibling PR) to the one remaining site, the interactive gating bail in drive_pending_to_active, plus a source-inventory test to keep the three call sites from drifting apart again.
Clobber: none — pure addition/follow-up to the immediately preceding commit on this branch (3e0df92), no unrelated hunks.
Correctness: verified the ComposeError::Aborted | ComposeError::Denied split against the enum definition — those two are the only user-decision variants, so excluding them from the wrapped message (a user who said "no" at the prompt shouldn't be told their config is broken) is right, and every other variant now gets the directory-led text. Verified all three creator call sites (activate_session x2, cmd_task_run x2, drive_pending_to_active x1) route through the shared composition_failure_message helper and that no bare "ConfigureLoadout failed"/"Composition gating failed" string survives in production code. This is exactly the fix the two open review threads in threads.json asked for, and both are now resolved by this diff. Nothing left to flag.
What ran
5 probe(s), all self-reported — every entry below is the model's own account of what it ran. None of it is host-attested, so none of it can gate a blocking verdict.
Verification log
1. rg for remaining verbatim 'ConfigureLoadout failed'/'Composition gating failed' in production code — self-reported
Only hits outside this PR's scope: a panic! string in an unrelated existing test (tests/cli.rs:885) and an unrelated minvmd example (examples/exec.rs:248), neither a production message path for
min. All three creator call sites (lib.rs activate_session x2, task.rs cmd_task_run x2, lib.rs drive_pending_to_active x1) now route through composition_failure_message.
2. Read sessions::core::compose::ComposeError enum definition (crates/sessions/src/core/compose.rs:672+) — self-reported
Confirmed Aborted and Denied are the only user-decision variants (prompt decline / policy deny); every other variant (HookContract, HookRequired, PatchWalk, etc.) is a genuine compose failure. The new match in drive_pending_to_active routes exactly those two through bail!("{e}") unchanged and everything else through the directory-led helper, matching the distinction the PR body and prior review thread (crates/minimal/src/lib.rs:2461 in threads.json) argued for.
3. Read function_body/fn_decl_lines test helpers (crates/minimal/src/lib.rs:4258-4290) backing both_creators_share_the_composition_failure_message — self-reported
The helper slices from a function's
fnline to the next top-level fn declaration, so it now scopes drive_pending_to_active separately from activate_session — the exact gap the bot's prior review (threads.json, line 2461 thread) said the first version of this test missed. The new test enumerates all three sites with per-site expected counts and asserts neither bare string remains.
4. git log -- crates/minimal/src/lib.rs crates/minimal/src/task.rs (last 10) — exit 0 · self-reported
HEAD (1994b84) is a direct follow-up to 3e0df92, both fixing this same finding in two passes; confirms the diff under review is the resolution of the two open threads in threads.json rather than a fresh, unreviewed change.
5. rg docs/ for the old error strings — exit 1 · self-reported
No documentation references 'ConfigureLoadout failed' or 'Composition gating failed', so no doc update is needed alongside this text change.

The
Errorable::Errbranch is not the one users actually reach. The daemon routes a project it cannot compose back to the client as pending items rather than failing the RPC (resolve_project_ctx_and_grapheven downgrades graph-resolution failure to awarn!). Two independent broken-project fixtures — an unresolvable{ inherit = true }var, and a patch with a non-absolute source — both came backPendingand then died at the other bail,Composition gating failed: ….Fixing only
Errorable::Errwould have left the visible message unchanged, so both bails route through one helper.task.rs8000 carried its own copy of both strings; those now share the helper too, with a source-inventory test to stop them drifting apart again — they had already drifted once.Testing

mainbaseline (diffof the sorted failure sets is empty) — they are environmental: the authoring sandbox rewrites everygithub.comURL to a local git proxy (url.http://…/git/.insteadof https://github.com/), so any test asserting a remote URL round-trips fails. That stdout half cannot be asserted from the existingcmd_activatetests, which do not capture stdout. No e2e case added: the failure-path e2e needs the daemon change in #1339, so it belongs there rather than here.
