fix: surface lifecycle hook stdout and stderr during session activation - #1296
norrietaylor merged 2 commits into
Conversation
Lifecycle hooks captured their stdout and stderr into HookOutcome.output, but the RanHook type reported back over the FinalizeSession RPC carried only declared_by and description. The captured output was dropped at the daemon boundary and never reached the client, so a successful activation hook was invisible beyond its author-supplied description label. Add an output field to RanHook, populate it from the hook outcome, and echo it on stderr after the "Ran activation hook" line. Stdout stays reserved for the bare session id. A failing hook already aborts activation with its output, so this closes the gap for hooks that succeed.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope: tight and matches the stated intent — three files, all directly on the path from hook capture to CLI display, no drive-by changes. Clobber: none; clean linear history on these files, no lockfile/dependency/config changes. Correctness: the wire threading is right in both directions — RanHook.output is #[serde(default, skip_serializing_if = "String::is_empty")] so an old daemon (field absent) still decodes and a new daemon talking to an old client just carries an ignored extra field, which the new round-trip test in minimald-rpc confirms. Putting the echoed output on stderr rather than stdout is correct and deliberate: the immediately preceding commit (5e4c5ae) went to some trouble to keep min activate's stdout reserved for the bare session id that id=$(min activate) callers capture, and this PR respects that. Output truncation (4096 bytes, UTF-8-boundary-safe) already existed in hooks.rs and is untouched. One gap worth a look: the only new test proves the wire format round-trips a hand-built RanHook, but nothing — not a session.rs unit test, not session-e2e.sh — exercises the two lines of actual production wiring (session.rs:1449's output: o.output.clone() and minimal/src/lib.rs:1784-1785's eprintln!) that make this feature real; a regression in either would ship silently.

Verification log
1. grep session.rs for tests asserting on RanHook/output content returned from Session::finalize — exit 0 · self-reported
No test in crates/minimald/src/session.rs (including activation_runs_its_activate_hooks at line 4121) asserts on the contents of the Vec finalize() returns. The only new test is minimald-rpc's a_ran_hook_carries_its_captured_output, which hand-builds a RanHook and round-trips it through serde — it never exercises the session.rs:1449
output: o.output.clone()wiring or the minimal/src/lib.rs:1784-1785 eprintln.
2. grep scripts/session-e2e.sh for assertions on activate-hook stdout content — exit 0 · self-reported
hooks-activate.err is captured (line 552) but its content is only dumped on failure (lines 554, 567), never grepped for the new output. The existing activate-hook fixture also redirects the hook's echo to a file (
> /home/hook-activate) rather than leaving it on stdout/stderr, so even a content assertion against that fixture would not exercise the new echo-to-stderr path.
3. git log --oneline -15 -- the three changed files; check Cargo.lock/toml and .minimal/minimal.toml diffs — exit 0 · self-reported
Clean, forward-only history for these files (feat: lifecycle hooks -> incremental fixes -> this PR). No dependency or lockfile changes in this diff, no revert of recent work.
4. Check RanHook/FinalizeSessionResponse serde attributes for back-compat correctness — exit 0 · self-reported
FinalizeSessionResponse has deny_unknown_fields (guards the Errorable untagged-enum ambiguity noted in its doc comment); RanHook itself does not, so an old client decoding a new daemon's response silently ignores the extra
outputfield, and a new client decoding an old daemon's response gets output defaulted to "" via #[serde(default)]. Both directions verified correct; matches the new round-trip test.
5. Confirm hook output truncation (OUTPUT_TAIL_BYTES) already exists in crates/minimald/src/hooks.rs and is UTF-8 boundary safe — exit 0 · self-reported
hooks.rs:216 caps captured output at 4096 bytes and hooks.rs:704-713 cuts on a char boundary via char_indices().rev(). Unchanged by this diff, but confirms the RanHook doc comment's "Tail of ... captured output" claim is accurate and the new field can't grow unbounded.

LOW · tests · confidence 0.60 · in a_ran_hook_carries_its_captured_output
The new test proves RanHook.output round-trips through serde, but nothing in this PR proves the field is actually populated end-to-end: Session::finalize's output: o.output.clone() (crates/minimald/src/session.rs:1449) and the CLI's eprintln!("{}", hook.output.trim_end()) (crates/minimal/src/lib.rs:1784-1785) are both untested. activation_runs_its_activate_hooks in session.rs (line 4121) only checks a marker file and session status, not the returned Vec<RanHook>. session-e2e.sh's activate-hook fixture also wouldn't catch a regression here even if extended: its hook redirects output to a file (echo HOOK_OK ... > /home/hook-activate) rather than leaving anything on stdout/stderr for the daemon to capture.

First verify this against the code yourself. It is model output and
may be wrong. If it is wrong, or the tradeoff was deliberate, say so
and change nothing.

[worker-iterate:addressed]
Addressed: added activate_hook_output_reaches_the_client in crates/minimald/src/session.rs, which runs a real activate hook that emits stdout and asserts the captured text surfaces in the RanHook.output returned over FinalizeSession — proving end-to-end population, not just serde round-trip. The CLI eprintln! path is a thin stderr echo and is left uncovered by unit tests.

minimal-review — advisory review
Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope: matches the stated intent exactly — three files, all on the RanHook.output plumbing path (daemon populate → RPC field → CLI echo), plus tests. No unrelated changes.
Clobber: none. git log on the touched files shows this sits cleanly after the prior activation-hook work; nothing reverted.
Correctness: verified by reading, not building. Session::finalize now clones HookOutcome.output into RanHook.output (crates/minimald/src/session.rs:1449), mirroring the failure path that already surfaced output on abort. The CLI echo (crates/minimal/src/lib.rs:1784-1789) prints the output verbatim to stderr and appends a newline only if missing — stdout stays reserved for the bare session id. The new output field is serde-defaulted so an older daemon's response still decodes (tested directly with a raw field-less JSON literal in crates/minimald-rpc/src/lib.rs). Output is already tail-capped at 4KiB and UTF-8-safe upstream in hooks.rs, so this adds no new size/encoding risk.
Both pre-existing review threads on this PR are already resolved by the code as written: the trim_end()-drops-whitespace point was fixed, and the end-to-end-population gap is now covered by activate_hook_output_reaches_the_client, which runs a real echo hook and asserts its stdout reaches RanHook.output over the wire. I found nothing new to add. No secrets, no dependency changes, no .github/workflows touches.

Verification log
1. Read crates/minimald/src/session.rs around the finalize/activate path (lines 1390-1459) — self-reported
Confirmed
ran.extend(...)at line 1446-1450 now setsoutput: o.output.clone()from theHookOutcome, matching the failure path just above it (line 1434-1438) which already surfaced output on the error case. The new field closes exactly the gap the PR body describes.
2. Read crates/minimal/src/lib.rs upload_and_finalize (lines 1746-1797) — self-reported
The echo prints hook.output verbatim via eprint! and adds a trailing newline only if missing, matching the resolved CodeRabbit thread on this exact line (trim_end() was flagged and replaced). stdout is untouched, preserving the bare-session-id contract scripted callers depend on.
3. Read crates/minimald-rpc/src/lib.rs RanHook struct and new round-trip test (lines 534-545, 1104-1136) — self-reported
output: Stringis serde-defaulted (#[serde(defa 8000 ult, skip_serializing_if = "String::is_empty")]), so an old daemon's field-less JSON still decodes, which the test asserts directly via a raw JSON literal missing the field.
4. Read crates/minimald/src/hooks.rs HookOutcome/tail_of/OUTPUT_TAIL_BYTES (lines 171-216, 560-570) — self-reported
output is pre-existing, capped at 4096 bytes and produced by a UTF-8-safe tail (output_tail_keeps_the_end_and_stays_utf8 test at line 1409), so threading it over the wire adds no new unbounded-size or invalid-UTF8 risk.
5. Read .review/threads.json for prior unresolved review points — self-reported
Two prior findings exist: (1) resolved — coderabbitai flagged trim_end() dropping trailing whitespace on crates/minimal/src/lib.rs:1789, addressed by the worker-iterate commit now in the diff. (2) unresolved thread on crates/minimald-rpc/src/lib.rs:1134 said the round-trip test doesn't prove end-to-end population; the diff's new test activate_hook_output_reaches_the_client in session.rs (line 4151) runs a real hook and asserts the returned RanHook.output contains its stdout, which answers that gap. Both are already handled by the code under review; nothing left to re-raise.
6. git log --oneline -15 -- the three changed files — exit 0 · self-reported
No revert or clobber of recent work; this PR sits cleanly on top of 9439aed/5e4c5ae with no overlapping hunks undone.
7. rg -i for secret/api-key/password patterns in pr.diff — exit 1 · self-reported

Pull request overview
This PR ensures lifecycle hook output (captured stdout/stderr) from min session activate is propagated across the daemon boundary and surfaced to the user, so successful activation hooks are no longer “silent” beyond their description label.
Changes:
- Extend the
FinalizeSessionwire contract (minimald-rpc::RanHook) with a serde-defaultedoutputfield for captured hook output (back-compatible with older daemons). - Populate
RanHook.outputinminimaldfrom the daemon’s hook outcomes and add a daemon-side test verifying the field is actually filled. - Update the
minCLI to print successful activation hook output to stderr (keeping stdout reserved for script-friendly output), normalizing a trailing newline when missing.

Lifecycle hooks that run during
min session activateexecute correctly and their stdout/stderr is captured by the daemon, but that output was never shown to the user: theRanHookvalue reported back over theFinalizeSessionRPC carried onlydeclared_byanddescription, so the captured text was dropped at the daemon boundary. A successful activation hook was therefore invisible beyond its author-supplied description label, which is a prose tag, not a result. This threads the captured output end-to-end: a new serde-defaulted
outputfield onRanHook, populated from the hook outcome on the daemon, and echoed on stderr after the "Ran activation hook" line in the CLI (stdout stays reserved for the bare session id that scripted callers capture). A failing activation hook already aborts activation with its output surfaced, so this closes the remaining gap for hooks that succeed; back-compat with a daemon predating the field is covered by the RPC round-trip test.Verification
