fix(minimald): stop a stalled host wedging every session RPC - #1281
Conversation
A wedged daemon in the field served `GetVersion` in 54us and streamed a
full diag bundle while `ListSessions`, `GetSessionRecord` and
`CreateSession` were dispatched and never answered, for fifteen minutes,
until the VM was killed. The split is exact: the RPCs that hang are the
ones that make a round trip through the sessions `Manager` actor.
`ManagerMessage::List` awaited `SessionHandle::get_attrs` inline on that
actor's serial mainloop, once per running session. The probe crosses two
further mailboxes -- the session actor, then its host -- with no deadline
at any hop:
manager mainloop
-> SessionHandle::get_attrs unbounded recv
-> SessionMessage::GetHostAttrs inline `h.get_attrs().await`
-> HostHandle::get_attrs bounded send + unbounded recv
-> host mainloop
A host that cannot answer -- mid-attach, mid-teardown, or blocked in the
unbounded `process.wait()` on the pty-error path -- therefore parks the
manager permanently. Because the manager is the single entry point for
every session operation, `min ls`, `min session ...` and `Shutdown` all
die with it; `minvmd stop` inherits the same hang and then tears the VM
down uncleanly, leaving the state volume's ext4 journal dirty.
Three changes, each closing one hop:
- `GetHostAttrs` and `GetHostScreen` answer off-actor, exactly as the
sibling `GetWorkspaceDelta` already does for the same reason. The
session actor no longer parks behind its host.
- `List` probes under `ATTRS_PROBE_TIMEOUT` and fans the probes out with
`join_all`. A session that misses the deadline lists without `attrs` --
which is already what a session with no running host reports -- and the
mainloop pays one deadline, not N.
- `HostHandle::get_attrs` returns `Err(())` for a dropped responder
instead of `expect("host died")`, matching `get_screen`. A teardown
race is not a reason to panic the daemon.
`SessionInfo` ordering is unchanged: `join_all` preserves input order.
No regression test: reproducing the wedge needs a host mainloop stalled
on demand, and the test harness's `MockLauncher` offers no seam for that.
Adding one is a larger change than the fix and is left as a follow-up.
📝 WalkthroughWalkthroughSession host attribute and screen queries now run outside the session actor. Host teardown returns an error instead of panicking. Session listing probes attributes concurrently with a two-second timeout. ChangesSession responsiveness
Estimated code review effort: 3 (Moderate) | ~20 minutes Merge Risk: 🟠 High · up to The change improves session listing resilience, but screen reads can still block the daemon's session RPCs when a host is delayed, and timed-out attribute probes may continue accumulating in the background. These unresolved availability risks make the PR unsafe to merge until the waits and detached work are bounded. Sequence Diagram(s)sequenceDiagram

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope: matches the stated intent exactly — three surgical edits (session.rs, session_host.rs, sessions.rs), each closing one hop the PR body's own hop table names. No unrelated drift.
Clobber: none. git log on the three files shows a clean sequence of prior fixes; nothing here reverts or overwrites recent work.
Correctness: the List fix itself is sound — join_all preserves SessionInfo order as claimed, the 2 s timeout is per-session so one wedged host can't cost the fan-out more than one deadline, and HostHandle::get_attrs's Err(())-on-drop now matches get_screen's existing semantics. But the fix is narrower than its title claims: ManagerMessage::GetScreen (sessions.rs:502-519, not touched by this diff) still awaits a session's host round trip inline in the same serial mainloop with no timeout — the identical shape the PR diagnosed and fixed for List. GetSessionScreen is min dash's Preview-panel RPC, polled on every refresh tick for the focused session, so a host wedged the same way (mid-attach, mid-teardown, stuck process.wait()) still freezes min ls, min session ... and Shutdown daemon-wide — just through a different RPC. The PR's own "what this PR does not do" section discloses the still-inline session-actor awaits (EnsureHost, Attach, ...) but doesn't mention this one, which reads as an oversight rather than a deliberately deferred scope cut.
Separately, the off-actor tokio::spawn in GetHostAttrs/GetHostScreen (mirroring the existing GetWorkspaceDelta pattern) has no cancellation path: the new ATTRS_PROBE_TIMEOUT only drops the caller's receiver, not the spawned task itself, so a session whose host is genuinely (not just slowly) wedged leaks one un-abortable task per poll for as long as min dash keeps refreshing it. Minor next to the GetScreen gap, but worth a look given it's the exact failure condition this PR targets.
Could not verify behavior under actual load (no compile/test run, per review constraints) — analysis is from reading the mainloop and message-dispatch code directly.

Verification log
1. rg -n 'ManagerMessage::' crates/minimald/src/sessions.rs to enumerate every Manager message handler — exit 0 · self-reported
Found 11 ManagerMessage variants. List (fixed by this PR) and GetScreen (sessions.rs:502-519) are the only two whose handler awaits a per-session host round trip directly in handle_message. GetScreen's inline
h.get_screen().awaitat sessions.rs:514 has no timeout and is untouched by the diff.
2. Read sessions.rs mainloop (line 319-321) to confirm handle_message runs serially with no concurrency — exit 0 · self-reported
while let Some(msg) = self.receiver.recv().await { self.handle_message(msg).await; }- confirmed fully serial; any unbounded await inside one arm blocks every other queued Manager message, matching the PR's own diagnosis of the List bug.
3. Trace GetSessionScreen RPC: rpc.rs serve_get_session_screen -> Manager::get_screen -> ManagerMessage::GetScreen — exit 0 · self-reported
rpc.rs:690-711 confirms GetSessionScreen (min dash's Preview panel, refreshed every tick per app.rs:405 comment) drives this exact path with no RPC-level timeout wrapper either.
4. Read session.rs GetHostAttrs/GetHostScreen new handlers (913-930, 947-960) and SessionHandle::get_attrs/get_screen (2499-2524) for task lifecycle — exit 0 · self-reported
The spawned tokio::spawn task in the session actor is not tracked by a JoinHandle and is never aborted. sessions.rs's new ATTRS_PROBE_TIMEOUT (line 452) wraps the caller-side SessionHandle::get_attrs() future; timing out only drops that oneshot::Receiver, it does not cancel the already-spawned task inside the session actor, which keeps awaiting a genuinely wedged host forever.
5. git log --oneline -10 -- the three changed files, to check for reverted work — exit 0 · self-reported
Clean line of prior fixes, no revert/clobber; this PR is purely additive on top of 8e44591 etc.

Tell it when it is wrong. 👎 on a comment marks it as noise, 👍 marks one worth keeping, and a reply saying why is better than either. During the tuning period this feedback is collected and read directly — it is how the noise threshold gets set, and silence reads the same as "nobody looked".
`ManagerMessage::GetScreen` still awaited `SessionHandle::get_screen` inline on the manager's serial mainloop, with no deadline — the same wedge `List` was fixed for, reached through `GetSessionScreen` instead. It is `min dash`'s Preview RPC, pushed as an effect on every `Msg::Tick` for the focused session, so a stalled host kept freezing `List`, `GetRecord`, `CreateSession` and `Shutdown` daemon-wide. It now resolves its predicate on the mainloop — the store's handlers are synchronous, so that hop cannot park — and answers the probe from a spawned task under a deadline. Both halves are needed: spawning alone moves the hang onto a task nothing reaps, leaving the client on an unanswered oneshot, and bounding alone still occupies the serial mainloop for the full deadline on every dash tick. The spawned `GetHostAttrs`/`GetHostScreen` probes were themselves unbounded. Dropping the caller's receiver does not cancel a spawned future, so each poll of a host that never answers stranded one task forever; past `HOST_MAILBOX_CAPACITY` queued messages the probe blocks in `send` rather than `recv`, still forever. Both are now bounded inside the task by `HOST_PROBE_TIMEOUT`, shared with the manager's deadline so the two hops cannot drift. The two bounds are not redundant: this one covers a wedged host, the manager's covers a wedged session actor. Adds `HostHandle::wedged()`, a test-only handle whose mailbox the test holds so nothing is ever answered, and a regression test asserting the probe tasks finish rather than accumulate — it hangs to its own backstop without the bound. Also covers the rewritten `GetScreen` arm across all four resolution outcomes, which had no test at all. `minimald`'s dev-dependency on tokio gains `test-util`, for `#[tokio::test(start_paused = true)]`; it is not in tokio's `full`. Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope: matches the PR description exactly — three source edits (session.rs, session_host.rs, sessions.rs) plus a dev-only Cargo.toml tweak for #[tokio::test(start_paused = true)], nothing extraneous.
Clobber: none. git log on the touched files shows this stacks cleanly on the prior fix/session-list-actor-deadlock work; no unrelated hunks or silent reverts.
Correctness: I traced the type chain that looked suspicious at first glance — tokio::time::timeout(...).await.unwrap_or(None) in the new List/GetScreen handlers only type-checks because SessionHandle::get_attrs/get_screen already return Option<T> (not Result), which held up. The two still-unresolved threads in threads.json (sessions.rs:472 unbounded GetScreen, session.rs:972 uncancellable spawned probe) are both already closed by this diff: GetScreen now resolves synchronously (store hop only) and spawns a HOST_PROBE_TIMEOUT-bounded probe, and probe_host bounds the spawned task itself rather than only the caller's receiver — so I did not re-raise either.
I also checked whether List should have been fully detached from the Manager's serial mainloop the same way GetScreen was (its r.handle(...) is awaited inline, so a wedged session still costs the mainloop up to one HOST_PROBE_TIMEOUT per List call). The code's own comment ("which the mainloop pays on behalf of every queued RPC") shows this was a conscious, bounded tradeoff rather than an oversight — a real improvement over the prior unbounded hang — so I'm not reporting it as a finding.
No findings survived to the reportable bar. Nothing I could check without compiling looked wrong.

Verification log
1. Trace SessionHandle::get_attrs/get_screen return types vs Manager's timeout unwrap_or(None) — exit 0 · self-reported
self.running is BTreeMap<SessionId, SessionHandle>, and SessionHandle::get_attrs/get_screen (session.rs:2542,2562) already return Option, not Result. tokio::time::timeout(...).await.unwrap_or(None) in sessions.rs List/GetScreen therefore type-checks: Result<Option, Elapsed>::unwrap_or(None). No type error.
2. Check whether ManagerMessage::List still blocks the serial Manager mainloop for up to HOST_PROBE_TIMEOUT — exit 0 · self-reported
Manager::mainloop (sessions.rs:323-327) is
while let Some(msg) = recv().await { handle_message(msg).await }, strictly serial. List's r.handle(...).await (sessions.rs:442-352) is awaited inline, not spawned, so a wedged session still costs the mainloop up to one HOST_PROBE_TIMEOUT per List call. However the added comment at sessions.rs ("which the mainloop pays on behalf of every queued RPC") shows the author already reasoned about and accepted this bounded (vs the prior unbounded) cost; GetScreen was fully detached instead because List's future borrows &self.running/&self.store (not 'static) so spawning would need an extra clone. Judged as a deliberate, already-documented tradeoff rather than an overlooked defect, so not reported as a finding.
3. Cross-check unresolved threads.json entries (sessions.rs:472 GetScreen unbounded, session.rs:972 spawned-probe cancellation) against the head diff — exit 0 · self-reported
Both are already addressed in this diff: GetScreen now resolves the session synchronously (sync-only store hop) then spawns a HOST_PROBE_TIMEOUT-bounded probe (sessions.rs ManagerMessage::GetScreen); the session-actor-level spawn in session.rs GetHostAttrs/GetHostScreen wraps the future in probe_host, which itself applies HOST_PROBE_TIMEOUT inside the spawned task, closing the cancellation gap the LOW finding described. Not re-raised per instructions.
4. Confirm tokio test-util feature addition is dev-only and Cargo.lock/dependency scope is unchanged — exit 0 · self-reported
The
tokio = { workspace = true, features = ["test-util"] }edit is under [dev-dependencies] in crates/minimald/Cargo.toml, alongside the existing libc dev-dependency; the main [dependencies] tokio.workspace = true is untouched. No production dependency surface change.
5. Check for secrets and scope/clobber against recent history — exit 0 · self-reported
rg over the diff for credential-shaped strings found nothing. git log on the three touched source files shows this commit stacked cleanly on the prior fix/session-list-actor-deadlock work with no revert of unrelated changes; all four changed files trace directly to the stated intent.

Drop the probe verbaige that makes it sound like we have something called a probe when we dont. Its just a message down the channel to an actor.

General pattern of keep busy code out of the hot path of the session actor SGTM, would probably tighten some of the comments and some of the invented terminology tho, given the actual fixes are just spawning off work and letting the recieve loop continue rather than anything more involved

The first pass of this PR shipped without a regression test, on the grounds that the harness's
MockLauncheroffers no seam for a host mainloop that stalls on demand. That was the right diagnosis of the gap and the wrong conclusion about its cost: the seam is small.HostHandle::wedged()— a test-only constructor returning a handle plus its mailboxReceiver. The test holds the receiver, so messages are accepted and none is ever answered, which is a faithful model of a loop parked mid-attach or mid-teardown.
