fix(minimal): refuse a version-skewed daemon instead of self-destroying sessions (#1251) - #1260
Conversation
📝 WalkthroughWalkthroughThe PR adds daemon version fields and create-session assertions to the RPC protocol. Clients validate version compatibility across session flows, preserve selected recovery and diagnostic paths as ungated, and include bounded daemon response excerpts in decode errors. ChangesDaemon version-skew handling
Estimated code review effort: 4 (Complex) | ~60 minutes Merge Risk: 🔵 Low · up to The PR adds version gating and clearer daemon decode diagnostics, but multibyte replies can make the diagnostic excerpt exceed the intended 1 KiB limit. The change is mergeable with explicit owner awareness and a focused fix or regression test. Sequence Diagram(s)sequenceDiagram

…back The DEC private-mode sequences were spelled out twice — once in the daemon's screen-aware `unwind_codes`, once in the `min` client's blind fallback — so an edit to one could silently diverge from the other. Move the byte literals into `sessions::terminal` as named constants and have both sides reference them; the daemon keeps its narrowing (the `input_mode_diff`, the `alternate_screen()` and `hide_cursor()` guards) and its emitted bytes are unchanged. The client's fallback also stops firing on the common path. `\x1b[?1049l` is not inert against a terminal that never left the normal buffer: on xterm-family terminals rmcup still performs a DECRC-style cursor restore, so writing the blind set after a clean detach — where the daemon already sent the correct narrow sequence — could jump the cursor to a stale saved position and have the shell prompt redraw over existing content. The guard is now disarmed unless ssh's exit says the transport broke (255, or a death by signal); a normal exit, including the session process's own non-zero status, proves the daemon was alive and speaking. A session process that itself exits 255 is indistinguishable from an ssh transport failure and gets a redundant unwind — documented at the predicate. Also drops the stale second justification for the fallback: #1260 version-gates `cmd_attach`, so a CLI can no longer attach to a daemon predating #1210 at all. The surviving reason is a dropped transport. Co-Authored-By: Claude Opus 5 (1M context) <noreply@anthropic.com>
) (#1261) * fix(minimald): unwind the terminal when the session process exits `TeardownDueToProcessExit` was the one teardown that carried no unwind codes: its three siblings (supercede, shutdown, detach) each write them before anything else, but a session process that died — SIGKILL included — left the binding to render the exit notices and the shell-exit prompt into whatever input modes the dead app had set, and the user's own shell inherited them afterwards. A full-screen app killed mid-run therefore left mouse reporting on and every mouse move printed escapes into the shell (#1210). The variant now carries the codes, computed at the single send site where the host's parser is in scope, and the mainloop writes them before the notices and before the prompt. Belt-and-braces on the client: `min` arms an RAII `TerminalUnwind` around an interactive attach so the tty is restored on every exit path, however the attach ended. That means waiting on ssh rather than `exec()`ing it — no Drop impl survives `exec()` — with ssh's status propagated as the client's exit code so the observable behaviour is unchanged. It covers the cases the daemon cannot: a daemon predating this fix, and a transport that drops without a teardown at all. Refs #1210 * refactor(sessions): share the unwind vocabulary, gate the client fallback The DEC private-mode sequences were spelled out twice — once in the daemon's screen-aware `unwind_codes`, once in the `min` client's blind fallback — so an edit to one could silently diverge from the other. …ng sessions (#1251) A CLI upgraded past its minimald did not fail at connect time — it failed mid-activation. `FinalizeSession` succeeded on the daemon, the reply would not decode against this build's wire types, and `upload_and_finalize`'s cleanup then destroyed the session it had just created. Every session appeared to be created and vanish at once. Gate on the version the CLI already knows how to ask for: `connect_daemon` now issues `GetVersion` and refuses a daemon of another build, naming both versions and the recovery (`min stop`, then re-run). `min stop` connects through a new unchecked variant — gating the command the message prescribes would leave no way out — and bare `min`, which connects by hand for the attach hand-off, applies the gate itself. `MINIMAL_ALLOW_VERSION_SKEW` downgrades it to a warning for deliberate skew. Also quote the daemon's reply in a decode failure. Every `Errorable<T>` is `#[serde(untagged)]`, and an untagged enum discards its per-variant errors in favour of "data did not match any variant" — so the bug report for this could not say which field tripped `FinalizeSessionResponse`'s `deny_unknown_fields` guard. The guard itself is unchanged: it is the thing that caught the skew.
…#1251) The gate landed on two call sites. The other eleven direct daemon connections were left ungated, so the failure #1251 describes — a session created, failed at FinalizeSession, then destroyed by its own cleanup — was still reachable through `min session attach` (which activates when no session is named) and through the `min dash` create form, which runs its own copy of the create/upload/configure/finalize sequence. Audit each connection and route the ones that can leave daemon state half-built through the gate: cmd_attach, cmd_exec, cmd_session_setup_zed, cmd_ssh_forward, and the TUI's activate. The gate itself moves to minimal-client, next to the transport it guards, because minimal-tui cannot depend on the CLI crate and duplicating it would fork the wording and the MINIMAL_ALLOW_VERSION_SKEW override. The message, the override, and deny_unknown_fields are unchanged. The rest stay ungated on purpose, each now saying why: the two Ctrl-C cleanups and connect_daemon_unchecked must work *because* the pair is skewed, `min version` is how an operator sees a skew at all, the diagnostics probe exists to record the running daemon whatever it is, and the dashboard's discovery is read-only listing plus recovery. A source-level inventory test asserts the classification of every connection in both crates, so a new one fails the build until someone makes the same call rather than silently reopening the gap. Co-Authored-By: Claude Opus 5 <noreply@anthropic.com>
…hs already send (#1251) The gate cost a `GetVersion` round trip on every path it guarded, activation included — the one place an extra RTT is felt, and the one the project has been working to keep clear. Nothing about the check needs a call of its own: each gated path already opens with an RPC that could carry it. `CreateSessionRequest` gains an optional `must_match_version`. The daemon compares it against its own build and fails the RPC with the skew message *before* the manager allocates anything, which is stronger than what the `GetVersion` bought: the failure #1251 describes is a session that exists and is then destroyed by its own caller's cleanup, and a create that never happened cannot be one. `min session activate`, `min task run`, and the dashboard's activate all assert this way and connect ungated. The read-first commands do the same in reverse. `ListSessionsResponse` and `GetSessionRecordResponse` now report the daemon's build, so `cmd_attach`, `cmd_exec`, `cmd_session_setup_zed`, and `cmd_ssh_forward` learn it from the lookup they were making regardless — read-only, so bailing on the version costs nothing and happens before the attach picker blocks on a human. `connect_daemon` keeps its `GetVersion` as the safe default for the dozen commands whose first call differs from one to the next, none of them hot. `CreateSessionRequest` is not `deny_unknown_fields` (deliberately — older clients must keep working), so a daemon that predates the field ignores the assertion rather than rejecting it, and would silently reopen the bug. It is caught by the version it fails to echo back: every reply now names the build that sent it, and silence from a build older than the field is itself proof of a skew. That case is reported with the same sentence, still before the upload and the finalize, leaving an unfinalized record the daemon reaps when the connection drops. The wording, the `MINIMAL_ALLOW_VERSION_SKEW` override, and the name for an unversioned daemon move to `minimald-rpc`, since both ends now produce the message. The override withholds the assertion instead of softening it: a daemon-side refusal is not something a client could downgrade after the fact. The recovery paths stay ungated with their reasons unchanged. The inventory tests keep asserting the classification of every connection, now accepting either mechanism, and gain two more: every `CreateSession` this crate sends states whether it asserts, and neither activation path may reintroduce a version round trip. Limit the excerpt by bytes. char_indices() limits 1,024 Unicode characters, so 1,024 four-byte characters produce a 4 KiB excerpt. Slice body to DECODE_EXCERPT_MAX before String::from_utf8_lossy, and add a multibyte UTF-8 regression test.

Verdict COMMENT — COMMENT: policy.actions.request_changes is off; policy.actions.approve is off.
Scope: matches the stated intent exactly — a version-skew gate on the CLI/daemon handshake plus a decode-error quoting improvement, both scoped to #1251. All 13 changed files are the gate's wiring (wire types, client helper, daemon check, CLI/TUI call sites) and their tests; no unrelated drive-by changes.
Clobber: none. git log on every touched file shows this PR building forward on its own two prior #1251 commits; nothing else recent is reverted.
Correctness: traced the gate end-to-end — argument order into version_skew_message (client: own version vs. reported daemon version; daemon: asserted client version vs. OWN_VERSION) is consistent everywhere it's called. The two remaining callers of the ungated resolve_session (cmd_destroy, cmd_rename) get their client from the already-gated connect_daemon, so they aren't a missed classification despite not going through resolve_session_version_gated. decode_context's char-boundary excerpt logic is panic-safe against invalid UTF-8 and short bodies. The autogen-name retry loop in activate_session/cmd_task_run correctly does not mistake a version-skew refusal for a name collision. No secrets in the diff; the only dependency change is an internal workspace crate. The extensive source-scanning tests (every_daemon_connection_is_classified, every_create_session_asserts_the_daemon_build, etc.) are unusual for this codebase but do what the PR description says: they force a human judgment call whenever a new daemon connection or CreateSession call site is added.
Could not compile or run the test suite (out of bounds for this review), so the source-scanning tests' actual pass/fail state and the let-chain edition compatibility in serve_create_session are asserted by reading, not by execution.
Overall: a clean, well-tested change. No findings to report.

Verification log
1. rg version_skew_message call sites in minimal-client, minimald-rpc, minimald/src/rpc.rs — exit 0 · self-reported
Confirmed cli/daemon argument order is correct at every call site: client passes (own version, reported daemon version); daemon's serve_create_session passes (asserted client version, OWN_VERSION). No swapped arguments.
2. rg resolve_session\b crates/minimal/src/lib.rs to find remaining ungated call sites — exit 0 · self-reported
cmd_destroy (line 3009) and cmd_rename (line 3394) still call the ungated resolve_session, but both obtain their client via connect_daemon(global), which already runs the GetVersion-based ensure_version_match gate at connect time. Not a missed classification.
3. Manually traced decode_context/DECODE_EXCERPT_MAX for panics on invalid UTF-8 or short bodies — exit 0 · self-reported
String::from_utf8_lossy handles invalid UTF-8 before char_indices() runs, so the excerpt cut point is always on a char boundary; the None arm covers bodies shorter than the cap. Matches the two accompanying unit tests.
4. Checked should_retry_autogen/is_name_collision against the new version-skew error text — exit 0 · self-reported
The skew refusal message ('This CLI is minimal ... but the running minimald is ...') does not match the name-collision retry predicate, so a version-skew CreateSession failure bails immediately rather than looping through autogen retries.
5. rg -i for api key/secret/password/token/BEGIN PRIVATE KEY patterns over pr.diff — exit 0 · self-reported
No credential-shaped strings found in the diff.
6. git diff --stat on Cargo.lock/Cargo.toml between base and head — exit 0 · self-reported

Closes #1251.
A CLI talking to a daemon from another build would fail partway through an
activation and tear down whatever it had already created. There was no version
check, and the failure was undiagnosable: every oneshot response is wrapped in an
#[serde(untagged)]Errorable<T>, and an untagged enum discards its per-varianterrors in favour of "data did not match any variant" — so a
deny_unknown_fieldsguard doing its job produced an error that could not name the offending field.
deny_unknown_fieldsis not relaxed. Two changes instead:ensure_version_matchcompares CLI and daemon versions andrefuses with a message naming both builds and prescribing the recovery
(
min stop, then re-run).MINIMAL_ALLOW_VERSION_SKEW=1overrides with a warning.report can name the field that tripped the guard without a live repro.
Every daemon connection is now classified
min stopand the Ctrl-C cleanup paths are deliberately ungated — a cleanup thatrefuses to run is the orphaned session, and
min stopis the recovery the gate'sown message prescribes. Gated:
cmd_attach,cmd_exec,cmd_session_setup_zed,cmd_ssh_forward, and the dashactivatepath. Every ungated site carries a one-linereason so the next reader does not have to redo the audit.
Gating the TUI required moving
ensure_version_match/version_skew_message/SKEW_OVERRIDE_VARintominimal-client(the crate both front ends share), sinceminimal-tuicannot depend onminimal. The message text and override semantics arebyte-for-byte unchanged.
Tests
every_daemon_connection_is_classifiedandonly_the_activation_path_is_version_gatedscan the sources at test time and assert the full gated/ungated inventory — a new
Client::connectfails the build until someone repeats this judgement. Both wereobserved failing on a wrong classification before being made to pass.
For reviewers
cmd_session_setup_zedis the judgement call: read-only against the daemon, but itbakes daemon-sourced identity into persistent editor config. Gated on those grounds;
a strict "multi-step mutation" reading would leave it ungated.
