Ask a firm owner what "CFO services" means and you get a paragraph. Ask their client what they bought and you get a shrug. That difference is why most advisory offerings die. We run an accounting firm in and we sold "advisory" for two years before we sold a deliverable. The first CFO product clients renewed without being asked wasn't sophisticated. It was a 13-week cash flow forecast. A weekly grid. Thirteen columns. Starts with the reconciled bank balance today and walks forward: cash in by customer, cash out by category, ending balance each week. A red line at one payroll. Any week under the line lights up. Why it outsells every other CFO service you can offer: The client feels the problem weekly. Nobody wakes up worried about a KPI dashboard. Everybody wakes up worried about the bank balance on the 15th. It has a built-in reason to talk every week. The forecast is wrong the day it's printed. Rolling it is a 15-minute Tuesday call. That call IS the advisory. "If Miller pays late again we skip the truck. If they pay on time we prepay the line." It's the gateway. Pricing problems, collections problems, over-hiring all show up in week seven before they show up anywhere else. The client sees it in their own numbers and asks for help. Very different sale than pitching a margin analysis. Why most firms don't offer it: The forecast needs books current to LAST WEEK. Most firms' books are current to two months ago. A forecast built on a July bank rec is a guess with a grid around it, and the first time the client catches it wrong, the service is dead. And assembly. AR aging, AP aging, payroll calendar, loan schedules, bank balance, into a spreadsheet, weekly, per client. An hour a week each. You can do four clients. Not forty. Where the close is monthly and the feed is weekly, it's mechanical: Opening balance = reconciled book balance Monday. Cash in = open invoices on the date each customer ACTUALLY pays. The 47-day customer goes in at 47 days. Fixed out = payroll, rent, loans, insurance, draw, on their dates. Variable out = open bills by due date + card run-rate. One-offs = the estimate on the 15th, the premium, the deposit. The client forgot two of these. That's the fee. Pricing that's held for us: 1.5x to 2.5x the bookkeeping fee, as a tier on the close. $900 close becomes $1,400-2,200 with the forecast and the Tuesday call. Nobody pushes back when something lands every Monday. PS.
