    A user spent a month building a faceless-video automation on our platform by hand. One to two hours a day. Last week he rebuilt it in a few days. He never opened the PROCESIO builder.     When you incentivize a metric, you get the metric, not necessarily the outcome you want. This is the principal-agent alignment problem and is the most underdiagnosed failure in enterprise AI implementations right now. You face the principal-agent alignment problem every day in your personal life, in your kid's life, in your business, or in your IT department, working with vendors, partners, and clients. What does it mean? It means that if you incentivize a person, a department, a company, a leader, or a partner on a particular metric, they will work to achieve that metric, but very often that metric is completely different than the outcome you desire. ⠀ When the British came to India, there were too many snakes. Their solution was to pay people for every dead snake they brought in. In their minds, the faster people gathered snakes, the faster the problem would disappear. But what actually happened was that the local population started breeding snakes to make more money, the snake population exploded, and this was the exact opposite of what they wanted. ⠀ The same situation happens all the time in big companies. ⠀ As an IT Director, you have a security team that needs to validate everything. You have a business leader who needs solutions now, not in 12 months. You have vendors and partners that optimize for their own metrics. How do you ensure they all move in the right direction at the same time? ⠀ The first thing you need to do is think about how to align every person, every department, and every operation within the company. The second thing is to watch for the signs: - people complain it can't be done - people complain this is too hard - people say "this is not my job" When someone tells you it's not their job to help you achieve your outcome, that is the signal, and it means you have a problem. It means you need to align people, objectives, decisions, departments, vendors, and partners to the north star that you see. ⠀ And you need to do this with your AI agents as well. If you use swarms of AI agents and prompt them with different objectives that are not 100% aligned with your outcome, the project will derail. This is one of the fundamental truths of physics. When an iron object gets magnetized, all the molecules point in one direction. That's what gives it force. But without alignment, there is no force; there is just noise. ⠀ You need to magnetize everything you're doing so it all points to the same north star. ⠀ There is no single framework or recipe for this. You're the leader, and you must watch for signs, understand the situation, and think from every angle, but the moment you hear "that's not my job," stop everything you do and fix the incentive that created it.

    More than 95% of AI projects don't produce a positive return on investment, yet the technology accounts for 5-10% of the outcome. The rest depends entirely on you. Nobody is saying this. Not a single vendor, not a single pitch deck, not a single demo. And yet this is the most important thing to understand before you spend another budget cycle on AI. ⠀ More than 95% of AI projects do not deliver a positive return on investment. This doesn't mean they don't produce value at all, but the value they produce is much lower compared to the actual cost of production. In the vast majority of cases, the real reason has nothing to do with technology. The real reason is that the company wasn't ready to use AI. ⠀ As an IT Director, you are the one who gets blamed when the project doesn't deliver. You signed off on the budget, you presented the roadmap, and you ran the implementation, but when the results don't match the pitch, it lands on your desk, not the vendor's. ⠀ So what do you actually need to make AI work in production? ⠀ You need to train your internal team to understand how to use AI. If you ask AI to do something, it will do it, but that doesn't mean it should. How do you ask something of anybody, not just AI, if you don't have clarity on what you are trying to achieve? You simply can't. Every one of us knows at least one situation (long before AI existed) where we sent a clear request, someone spent three weeks working on it, and when we opened the result, the first thing we said was: "What is this? I asked for something else." Probably that person worked really hard, but what we asked for wasn't clear enough, and they built exactly what they understood, not what we needed. That's exactly what happens with AI when your internal processes aren't clear, and your team doesn't know how to direct it. ⠀ AI will execute what you give it, and if what you give it is unclear, incomplete, or based on processes nobody has documented, it will execute that perfectly too. The output will look structured and complete, but it will be wrong. You don't need a huge budget to get real ROI from AI, but you must do that boring internal work first, train your teams, clarify your processes, and understand what you actually need AI to do before you turn it on. AI is 5-10% the vendor's responsibility, but the rest is yours.

    No AI vendor will tell you their product is only 5-10% responsible for your AI project's success, and the rest is on you. But that's the reality. ⠀ And that's why more than 95% of AI projects don't deliver a positive return on investment. ⠀ I'm not saying they don't produce value, but the value they generate is much lower than the total cost to bring that into production. ⠀⠀ The vendor delivered, the technology worked, and the demo looked great. Still, 6 months later, in production, the results don't justify the investment. ⠀ Not because the AI is bad, but because of what you put in front of it. ⠀ WITHOUT clarity on what you are trying to achieve, AI will only amplify the mess. ⠀ Every one of us has experienced at least one situation, even before AI, when we asked someone for something, only to have them misunderstand and deliver something completely different from what we actually needed. And when we received it, we looked at it and said, "What is this? I asked for something else." ⠀ That's exactly what happens with AI in most companies right now. ⠀ Before you train your internal team to know how to use AI, you need to clarify your internal processes. You need to have clarity within your company before you put AI on top of it. ⠀ You can work with the best AI vendor, but that alone accounts for up to 10% of the project's success. ⠀ The clarity, the processes, the internal adoption, the training, the governance, that's your company's responsibility. ⠀ And that's the part nobody mentions in the pitch. ⠀ AI didn't fail your project. Your project wasn't ready for AI.

    We made more than 10 pivots in 4 years. ⠀ The last one almost didn't happen because from the outside, everything looked like it was working. ⠀ We had a fast growth, closed big deals, generated more revenue, solved real problems, and our clients were happy. ⠀ But we were selling to the wrong people. ⠀ PROCESIO is an enterprise-grade platform, and we sold it to business people instead of technical people. We did that because it was easier. Business people faced very specific challenges and needed fast solutions that their IT departments couldn't deliver in time. Not because their IT department lacked the technical capacity, but because IT was already suffocated by an existing roadmap. So we stepped in, integrated fast, and solved those challenges with our PROCESIO technology. ⠀ But the IT departments did not adopt our technology. ⠀ They approved it, ran the security screening, had oversight, but they were not using it themselves. ⠀ And what does that mean? It means our technology was just like a book on a shelf that you never read, and at the end, you forget you even had it. ⠀ That's when we asked ourselves the real question. The question was not "are we growing?" but "is this something we see ourselves doing in the next 10 years?" And the answer was NO. ⠀ That was the moment we understood we needed to pivot. ⠀ But we had to go through the process and sell PROCESIO the way we sold it, because we needed to learn the lessons that led to the last pivot. ⠀ We realized that the way to scale, and our purpose as a company and as a technology, was to put this building technology in the hands of builders. PROCESIO is built by builders for builders. Now we put the technology in the hands of the builders, which is the IT department. They use it to integrate systems, migrate legacy platforms, and build actual code from scratch. The IT department can now do everything in PROCESIO directly, without wasting months or years building the foundation. ⠀ Revenue can hide the wrong direction for years. But we stopped looking at the numbers and started looking at who was actually using what we built. From the outside, the pivot was not that obvious. From the inside, it was exactly the right step we had to take.⠀

    You can't automate clarity you don't have. ⠀ Every client I talk to tells me, "We need automation, we need AI, and we need it now. The economy is not good, we can't hire anymore, but we need to keep growing. And we can't grow because we have an operations bottleneck." ⠀ My next question is always the same: "What's the first thing you want to automate? What's the first thing that, if you automate it, will create the biggest impact in your company right now?" ⠀ And the answer to this question is: "We don't have clarity on this yet," or "We need to research, talk with our people, make a list, investigate."⠀ Sometimes, the answer is, "We have 3 things we know are creating bottlenecks." But when I ask what the impact would be if we removed those bottlenecks, the answer is always unclear. ⠀ And that's the real problem. ⠀ If you don't know exactly what the impact is on revenue or in cost reduction when you automate a process, or integrate AI in your company, you have no way to know if that's an investment or a cost. You can't know if you'll have a positive return on investment, and you don't even know if you need it in 3 months or 6. ⠀ We rarely find companies that have the clarity to tell us: "If we automate this, it will generate this much revenue, reduce this much cost, and improve this much efficiency, and we need it done in 3 months, because if we wait 6, this happens." ⠀ And that's why we put the finger on the wound and built the BPOF - the Business Process Optimization Framework. ⠀ We run this as a workshop with our clients. We also teach our clients to use this framework internally, to create trainers within their company so that they no longer face this issue on every new project. ⠀ Clarity creates the opportunity for growth. You can automate anything, and you can't integrate AI into your company without clarity.     I spoke with a CEO who just signed a €500k contract to implement AI across his operations, but when I asked how his team processes a customer order today, he couldn't tell me. This is stupid, but so many companies try to automate processes and implement AI without a map. ⠀ Before AI, companies were trying to automate their processes with existing tools. But behind every automation disaster, it was always the same mistake: someone automated a process nobody fully understood. Now they're trying to do the same thing using AI. ⠀ But as automation is not magic, AI is not magic either. If you use AI or automation on top of the chaos and uncertainty in your business processes, you will only multiply chaos. ⠀ So if you're already losing time, money, resources, and opportunities within your current business processes, and you add AI without clarity, you will only make the losses bigger.  ⠀ This happens when you try to automate without a map. ⠀ Most IT leaders I talk to are under pressure to show AI results fast because:  - The CEO wants AI - The board wants AI - A competitor announced they will implement AI And so the IT Director is sitting in a room being asked to deliver AI outcomes on top of processes that nobody has documented, systems that don't talk to each other, and data that isn't clean. ⠀ No AI and no big budget will help you if you have this lack of clarity problem. ⠀ The way out is not complicated, but it requires doing something that most companies skip because it feels slow. ⠀ You need the map first. ⠀ You need to understand:  - your internal processes as they are now - where you want them to be - what is the gap between those two points You need clarity to know how to go from A to B. ⠀ And only then can you use automation and AI. ⠀ Not the other way around. ⠀ To get real ROI from AI in the next 3 years, you don't need the biggest budget. You just need to be willing and wise enough to do the boring work first: - map your processes - identify where time and money are actually lost - automate with precision ⠀ Don't do the boring work first and you'll keep running pilots that never make it to production. ⠀
