  • Just this AM a potential client called to ask if we'd take him on as a client. He shared with us, “we’re working hard towards growth, but nothing is moving, we are heading into our next quarter.” After our discussion, it got us thinking ... the issue may not be the effort he's putting in, it could be misalignment. We came to the conclusion that his growth is focused on too many avenues. This is an example of what we're seeing over many organizations. Teams were executing tasks, but not the right tasks for the expected outcomes. Leaders were making decisions, but not the critical ones. Everyone was busy, but the strategy wasn’t advancing. For organizations we've worked with, we found that once we rebuilt clarity around priorities and ownership around decisions, things started to shift into the right path. Plans were accelerated and executed. Time wasting "meetings" got shorter or were cut. The outcomes became easy to measure and the momentum was back.   • Strategy is not having multiple options. Strategy is knowing which options to ignore and which strategies to pull back on. That's strategic clarity. Take for example, Jamaica Broilers Group’s reported J$6.8 billion loss is a reminder that strategic leadership isn't knowing when to invest, expand or pursue an opportunity. It is knowing when to reassess the strategy. When the numbers change, when your assumptions no longer hold true, when risks increase amd when the expected return isn't materializing. The difficult leadership decision arrive, “what should we do next?” You may think, “what should we stop doing, scale back on, or which strategy should we rethink?” Too often, we see businesses continue with a strategy because significant time, money and effort have already been invested in it, but strategy is not to defend yesterday's decision. Stratgey is working towards confirmingthe right decision has been made for tomorrow's reality. Strong leaders continuously test their assumptions, challenge their choices and have the discipline and confidence to pull back when the evidence says they should.   • Your strategy can be excellent and still fail. The strategy isn't wrong, the execution was weak. We see where organizations spend weeks at times months developing strategic plans yet once the plan is approved, the difficult questions have no answer. 1.   • There is a hidden cost of promoting people without preparing them. Let's explain. You promote an employee, there is the usual team and perhaps company celebration. The new title is official, its everywhere ... on the door, on business cards, email signature etc. A few days in reality hits. Now they're expected to ... 1. Manage former colleagues and work friends  2. Delegate work 3. Give difficult feedback 4. Resolve conflict 5. Make decisions 6. Motivate a team 7. Manage performance 8. Communicate with senior leadership ... the thing is they were not taught specifically how to do these things hence they learn through mistakes. Their team feels the impact, performance suffers and eventually, the organization takes a hit and everyone says "Mr. Brown or Miss Brown is not a good manager." It could be that the real problem isn't the person. It's the preparation. We believe someone in charge of say, a financial system needs training first. Hence, a company shouldn't put someone in charge of people without developing their leadership capabilities. Organizations that want stronger managers need to invest before the promotion, don't wait for issues to develop.   • Yesterday a potential client turned the table on us and we were interviewed! Off the top we were asked to list some signs an organization may have a leadership problem. We were surprised but was reassured "you guys always post on leadership, tell us". We want to share with you that not every organizational problem is a leadership problem. However, many issues can be attributed to leadership, so resolve these before they become an issue. 1. When managers avoid the difficult conversations, problems will continue because nobody wants a confrontation. 2. Employees confuse "performance" due to unclear expectations or the goal posts are shifting (constantly changing). 3. Decisions are made at the top because "everything has to go through the boss". Decision making must be delegated or you are creating bottlenecks. 4. Your high performers are restless or have become disengaged, there is no real growth opportunity or they don't feel supported by their managers. 5. The organization keeps repeating the same problems. Meetings happen. Solutions discussed and not much changes. Being a leader isn't a title. Being a leader means to ensure clarity, accountability, create capability in your team and show support to get the desired results. A strong team in a great organization doesn't happen by accident. They develop through strong leaders.   • Last week we wrapped another successful week of Corporate Training, we tend to refer to these sessions as "Self Investment". However, last week we had an awakening ... and we came to the conclusion that training employees isn't the problem. Building capability is. Let's explain. Companies spend significant amounts of time and money training employees. We know this, we are Corporate Trainers and we partner with companies to train their team, but here's the question we hope team leaders ask after they've worked with us, what changed because of the training? We hope the employees will perform better. We often send out our survey after each cohort, we need to know of course, how did we do, hence we ask. 1. Did managers become more effective? 2. Did productivity improve? 3. Did customer experiences improve? 4. Did employees make better decisions? 5. Did the organization become more capable? We always hope for clear answers because it would mean we delivered training without building capability and that's not what we do. Effective corporate training should connect three things:- 1.   • Do you believe your best employee is automatically your best manager? Think again because it's one of the most expensive assumption you can make. Your employee can be: ✓ Excellent at their technical job ✓ Highly productive ✓ Dependable ✓ Respected by colleagues … and still struggle when they're promoted into management. How come? The answer is simple, doing the work and leading people require different skills. A new manager suddenly has to learn how to: → Delegate instead of doing everything themselves → Give feedback instead of avoiding difficult conversations → Hold people accountable → Coach and develop employees → Make decisions → Manage conflict → Think beyond their individual responsibilities ... and still many business owners promote people into management and simply expect them to figure it out.
